Wise Leaders Adjust Their Leadership Role to the People They Lead

I remember hearing sports commentators debate the rightness and fairness of Phil Jackson’s admission that he led each of his players differently—that he treated Michael Jordan differently from another player on the team. Some cried foul, insisting that a coach is responsible to ensure equity, and in doing so, each player must be treated the same way. Others insisted that Phil Jackson was displaying wise leadership.

It is not fair for a leader to lead everyone the same way because every person on the team is different and needs different leadership. To lead every person the same way is to discount each person’s development, each person’s experience, and each person’s level of commitment. It would be unfair to lead someone who is highly capable and fully committed in the same manner as someone who is less developed or is negative.

Ken Blanchard is known for his model of “situational leadership.” He challenges leaders to adjust their leadership to the development of the people they lead. And the adjustment should be for different aspects of the person’s role—meaning, because I display different levels of competency for different aspects of my job, I need varying levels of leadership.

  • Someone who displays low competence and high commitment needs “directing” leadership.
  • Someone who displays low competence and low commitment needs “coaching” leadership.
  • Someone who displays high competence and varying commitment needs “supporting” leadership.
  • Someone who displays high competence and high commitment needs “delegating” leadership.

It is not fair to neglect someone who needs directing by delegating to them. And it is not fair to direct someone who is able to handle wise delegation. It is not fair to lead everyone the same.

I find Blanchard’s model counter-cultural to how many people view leadership. I imagine executives at companies reading his thoughts and thinking, “So leadership is not about me asking all the people I lead to adjust to me? I am to adjust to them? I am to adjust my leadership role to the people I lead?”

Wise leaders adjust their leadership to the people they lead. In other words, wise leaders are servants.

As Christians, we have been served by our Savior-King, who came not to be served but to serve, who took off His kingly garments and took on the nature of a servant so He could suffer and die to win our hearts to Himself. Serving others is not distinctly Christian, but Jesus serving us is. And because He has served us, we are now able to follow His example and serve those we lead by adjusting our leadership to them.

I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

The Power of Your One Thing

Over forty-five years ago, László Polgár was a published author and believer in the theory that genius is made, not born. He was convinced that early and intense specialization in a particular subject produces incredible results. But he wanted to test this theory personally. He wanted a wife with whom he could partner to raise kids radically committed to one thing. He married Klara, and when their firstborn daughter Susan was  four, she discovered a chess set while rummaging through a cabinet. Susan’s interest was piqued, so the family decided to focus on chess.

Chess would become their one thing.

Neither László nor Klara were strong chess players. Klara did not know one chess rule when the board was discovered. But László began to practice chess with great intentionality and intensity with his daughter Susan and the two daughters to follow. László fought for permission from the Hungarian authorities for the right to homeschool his daughters, and hours each day were devoted to chess. Their apartment in Budapest was filled with thousands of books on chess and a file card system that allowed them to evaluate previous matches.

The results of the deliberate practice are incredible. Susan, at the age of 21, became the world’s first female grandmaster in chess. Judit, the youngest daughter, is known as the greatest female chess player in history. And Sophia, the middle daughter, was once ranked the sixth strongest female player in the world.

At least two thoughts emerge from reading their remarkable story:

1)    There is power in focusing on one thing.

When there is one overarching passion that drives a person, an organization, or a ministry, the clarity is liberating. Decisions are made in light of the one thing. Schedules reflect the priority of the one thing. And the energy focused in one direction makes a major impact.

For a local church, the main thing must be the person and work of Jesus. I love what Tim Keller says in Center Church: “Because the gospel is endlessly rich, it can handle the burden of being the one ‘main thing’ of a church.”

2)    He is the only “one thing” that will satisfy.

Many believe that the middle daughter, Sophia, had the ability to be the best, but she did not work as hard at the game as the other two. For a season, however, the game would not leave her alone. She was obsessed with it. Her father once found her in the bathroom in the middle of the night with a chessboard balanced across her knees. “Sophia, leave the pieces alone!” her father said, shaking his head. “Daddy, they won’t leave me alone!” she replied. But in the end, other things captured her heart. She said, “It’s not that chess was too much for me; it was too little.”

Whatever our “one thing” is, it won’t leave us alone. Whatever or whoever is our god ultimately owns us. And if we allow something other than Him to be our one thing, we are attempting to allow a lesser thing to satisfy us. We are wise if we realize that the things of this world are not too much for us but too little. They are not too great. They are not great enough.

5 Questions to Discern Ministry Idolatry

Local church ministry can be thrilling, even addictive. Seeing the Lord transform lives and bring people into a relationship with Himself provides a buzz that nothing in this world can provide. And because we are prone to replace God on the throne of our lives with something else, something lesser, ministry can easily become the god of a church leader.

There is a temptation to love ministry more than God, a tendency to rejoice more in the ministry God has given us than in God Himself. I know. I know because I have been the idolatrous church leader. I have been the leader who craves ministry influence more than God, the leader who rejoices more loudly for ministry impact than the simple truth that I am His.

Jesus knew the temptation to commit ministry idolatry would be very real to us. After He sent out His disciples to minister to people in towns, they returned filled with joy. They were stoked because they had experienced the great joy of God working through them. “Even the demons submit to us in Your name,” they declared (Luke 10:17). Jesus affirmed the authority He had given them but also gave them a caution: “Don’t rejoice that the spirits submit to you, but rejoice that your names are written in heaven” (v. 20). In other words, be careful what ultimately causes you to rejoice.

If we only rejoice in God because of what He is doing through us and not because of what He has already done in us, we cherish our ministry more than Him. If our awe for what He is doing through us surpasses our awe for what He has done for us, we have made ministry our god.

The renowned pastor Martyn Lloyd-Jones was diagnosed with cancer and struggling with his health in his final months. His biographer, Iain Murray, asked him how he was coping with his shrinking influence, the inability to be used by God to minister to the thousands that he had previously been serving. Martyn Lloyd-Jones responded: “Don’t rejoice that spirits submit to you. Rejoice that your name is written in heaven.” I am perfectly content.

How can you tell if you are prone to committing ministry idolatry? Here are five questions I have been considering:

  1. How much of my contentment is connected to the tide of my ministry influence?
  2. Do my prayers reflect that I am more thankful for the salvation He has provided for me or for the ministry He has given me?
  3. If I had to choose, which would I prefer: a closer walk with Jesus or a more “effective ministry”?
  4. If my ministry were suddenly taken from me, would I still rejoice as Lloyd-Jones did?
  5. Do I seek God only for His blessing and direction or do I also seek God for Him?

We too can be perfectly content if we rejoice most in the reality that Jesus has separated our sins from us, as far as the east is from the west.

Is Your Church’s Worship a Supernatural Encouragement?

Not only does our worship as rescued sinners reflect an eternal reality, God also supernaturally utilizes our corporate gatherings to mature and encourage His people in ways not available anywhere else. God designed our faith to be communal and interdependent—and markedly supernatural. When believers gather together as a worshipping community, we benefit from all the spiritual gifts of the body of Christ. Worship reminds us that the Church is bigger and more beautiful than any one person or a few leaders alone. Each of us, worshipping together, is used of God to build each other up in Jesus.

Notice the plural language throughout this passage from the writer of Hebrews.

Therefore, brothers, since we have confidence to enter the holy places by the blood of Jesus, by the new and living way that he opened for us through the curtain, that is, through his flesh, and since we have a great priest over the house of God, let us draw near with a true heart in full assurance of faith, with our hearts sprinkled clean from an evil conscience and our bodies washed with pure water. Let us hold fast the confession of our hope without wavering, for he who promised is faithful. And let us consider how to stir up one another to love and good works, not neglecting to meet together, as is the habit of some, but encouraging one another, and all the more as you see the Day drawing near. (Heb. 10:19–25 ESV)

“Let us draw near. . . . Let us hold fast. . . . Let us consider how to stir up one another . . . encouraging one another.” Worship brings us together and is infused with supernatural power through the “blood of Jesus” and the “new and living way” that He has given access for us to enjoy and experience in Him.

Worship gatherings are not always spectacular, but they are always supernatural. And if a church looks for or works for the spectacular, she may miss the supernatural. If a person enters a gathering to be wowed with something impressive, with a style that fits him just right, with an order of service and song selection designed just the right way, that person may miss the supernatural presence of God. Worship is supernatural whenever people come hungry to respond, react, and receive from God for who He is and what He has done. A church worshipping as a Creature of the Word doesn’t show up to perform or be entertained; she comes desperate and needy, thirsty for grace, receiving from the Lord and the body of Christ, and then gratefully receiving what she needs as she offers her praise—the only proper response to the God who saves us.

Measuring the Process Determines True Movement

Preseason NFL games are boring to watch, even for serious fans. Seriously, Sportscenter on ESPN barely mentions preseason games. The anchors even poke fun at how little the games matter. The best players are not in the game at critical times.

It is basically a practice with real referees. It just seems that no one really cares who wins or loses.

No one cares because the games are not measured.

They do not count. And because the games are not counted in the season’s overall record, the games are not taken seriously.

You get the point. For people to take your ministry process seriously, it has to be measured. For people to internalize the simple how in your church, you have to evaluate it. The cliché is true: what gets evaluated, gets done.

Churches that measure their process prove its value. Measurement proves the process is more than a new fad or down-loadable strategy. Staff, volunteers, and members see the importance.

Measurement also helps leaders know if people are progressing through the process. Measurement tools should focus on moving people from one level of commitment to another. Holes are easily identified and remedied. If the church increases in attendance at their “love God” level, they expect to increase proportionally at their “love others” and “serve the world” levels.

Are you ready to measure? To measure your process effectively, you must think differently in two critical ways:

LEARN TO VIEW YOUR NUMBERS HORIZONTALLY AND NOT VERTICALLY.

Measuring your process requires you to view your attendance differently from most churches. Most church leaders would look at the total number of people in a particular program, such as the total number of adults in small groups. That is looking vertically. It is looking at programs to see if they are successful.

Viewing your numbers horizontally is different. Someone who views numbers horizontally would see that a certain percentage of adults moved from a worship service to small groups and then to ministry teams. The horizontal viewer would think of ways to move more people across a chart. Sideways. Horizontally. Got it?

MEASURE ATTENDANCE AT EACH LEVEL/STAGE IN YOUR PROCESS.

To evaluate your entire process, you must know how many people are plugged in at each level. Most churches tend to measure only worship attendance and small-group attendance. That makes sense if those are the only two programs in the process. However, it does not make sense if there are additional programs.

For example, some churches want to move people from worship service to small groups to ministry teams. For them to measure effectively, they have to know how many people are in ministry teams. If they did not know that, it would be impossible to see a clear picture of reality.

To get an accurate picture, you must measure attendance at each level. It gives you key knowledge for planning and praying. Without this knowledge, you are bound to make decisions based on incomplete information.

That's a great question, David! At Auxano, we use a tool called the Vision Frame, and one side of that tool is Measures. We refer to Measures as "a set of attributes in an individual's life that define or reflect the accomplishment of a church's mission." In other words, a portrait of a disciple and definition of spiritual maturity. I'm sending you some additional materials. Vision is Always Visual: Illustrate the Process

Illustrating your church’s process is vital. The simple process is more likely to resonate with each person if it is visual. People are more likely to remember it. Consequently, people are more likely to experience the reality of the process if they can recall it.

Recollection increases movement. It increases the likelihood that people will progress through the stages of commitment. People will not live out something they cannot remember.

The process must be the vision for discipleship in a local church. The process says, in essence, “This is the kind of people we believe God is calling us to be, and here is how He is going to transform us into that type of person.” It is personal. It is something each person can internalize and own. The process can become the personal vision for each person in the church.

And vision is always visual.

People are able to live out the vision if they can see it. If there is a visual illustration for the process, people know where they are in the process and where they have yet to go. If they can attach the process to something that is etched in their minds, they are more likely to embrace it.

The process must become etched in the minds of your people.

A visual illustration increases clarity; therefore, church leaders should use one. The visual illustration may be a diagram, or it may be a metaphor that gives people a mental picture.

Choose a visual illustration for your process. Get some wise and creative people around a table and come up with one. Or borrow (steal) one from another church. However you do it, just be sure your visual illustration has the following components:

  1. The illustration should be reflective of your process. The illustration must fit. If your process has three steps, then your illustration should reflect that. If your process has four steps, your illustration should reflect that. Ensure that the illustration is an expression of the reality of your process.
  2. The illustration should show progression. Remember the simple process is about moving people toward greater commitment. The genius in the baseball diamond illustration started by Rick Warren is that the diamond shows movement from base to base.
  3. The illustration should help simplify. Don’t choose an illustration that makes your process seem complicated. Here is the rule: If you have to explain a lot of symbols and hidden meanings in your illustration, it is too complicated. The point of your visual illustration is to help people grasp the reality.

We recently listed some of our top resources on multiplication. Here are several that have impacted me:

The Master Plan of Evangelism, Robert Coleman
In this classic work, Coleman shows how Jesus called disciples to Himself, invested in them, and commissioned them to serve the world. The book is a great reminder and practical tool for personal multiplication.

Center Church, Tim Keller
Redeemer Presbyterian Church, led by Pastor Tim Keller, has effectively multiplied and planted churches that are impacting cities. Center Church is a comprehensive look at the gospel-driven theology and philosophy that drive their multiplication efforts.

Let the Nations Be Glad, John Piper
When considering a global missions/multiplication strategy, one must look at Piper’s work and the call to pursue different people groups—not only more people—with the gospel.

My next two books are from the business world, and while they were not written for the people of God, they are helpful in thinking through the strategic nature of multiplication.

The Leadership Pipeline, Ram Charan
A church leader would want to read this book through the lens of leadership development and multiplying leaders in a local context. A helpful question while reading the book would be “What is the pathway of development in our church?”

The E-Myth Revisited, Michael Gerber
A church leader that is considering multiple campuses or launching churches with supporting systems (back-office support) could benefit from nuggets of insight on how to build scalable structures and systems for expansion.

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

Practicing Ministry Alignment in Your Church

Alignment is the arrangement of all ministries and staff around the same simple process. Alignment to the process means that all ministry departments submit and attach themselves to the same overarching process.

Alignment ensures the entire church body is moving in the same direction, and in the same manner.

When a church is fully aligned, all ministries are operating from the same ministry blueprint. The ministries not only embrace the simple process, but they are engaged in it. Each ministry department mirrors the process in that particular area.

Without alignment, the church can be a multitude of subministries. In this case each ministry has its own leaders who are only passionate about their specific ministry. They rarely identify with the entire church but are deeply committed to their own philosophy of ministry.

In a church that lacks alignment, everyone is competing for the same space, resources, volunteers, and time on the calendar.

In a church that lacks alignment, it does not feel like one body. It feels more like a building that houses a wide variety of ministries.

All churches naturally drift away from alignment.

Most of the times it is not addressed. The reasons vary. For one, it is painful to do so because committed people who have been around for a long time are passionate about their particular way of doing ministry. Sadly, they are more passionate for their area than for the church as a whole. Addressing misalignment also takes time and energy. It costs something to address it.

Unfortunately, it costs more not to address misalignment.

When misalignment on a car is not addressed, the results are damaging. Tires can blow out while driving. Damage to the wheels can occur. The same is true for a church. When misalignment is not addressed, there is damage.

Without alignment, complexity is certain.

Simple churches practice alignment. They intentionally fight the drift into misalignment. They insist that each staff member and each ministry embrace and execute their simple ministry process.

I am humbled, and for that reason would love to thank God for Eric Geiger, a minister in the present times where the church so much requires alignment. On the 28th of December 2014, God spoke to me concerning the issue of Alignment in church, self alignment for ministers and since then, I have carried the message to whoever cares. So then, I was curious to find out about which ministers of God have the same message and when I googled "which ministers have addressed the issue of alignment in church today?", I was able to come across Eric's message. Is Discipleship the Totality of All Your Church Does in Ministry?

Eric Geiger continues his 2013 Discipleship Interview Series with Trevin Wax below. Trevin serves as the managing editor of The Gospel Project and is a prolific blogger.

Discipleship is such a broad term, often a junk-drawer term that has been used to describe many things. How do you define it?

For a lot of church leaders, discipleship is the follow-up to evangelism. That is, evangelism is entering into the church through faith in the gospel, and then discipleship takes you to the next level. Biblically, I don’t think we can separate the two. Discipleship in the Scriptures is about learning to follow Jesus in light of who He is and what He has done, and then making other disciples who follow Jesus as well. We’re not just called to be “disciples,” but to be “disciple-making disciples.”

There are elements of discipleship that need to be stressed today, as they were stressed in Jesus’ teaching. For example, in many of His parables, the portrait of a disciple is one who joyfully renounces some of the most precious things in this world for the sake of the kingdom – a treasure more precious than anything else. There’s a picture of joyful sacrifice at the heart of discipleship.

We also see a number of examples in the Gospels where discipleship could be defined as “knowing what time it is.” In other words, living on earth as citizens of heaven, looking at the world in light of the coming Day of Judgment and bringing our lives in line with that reality.

How do you articulate the holy tension in God’s role in transformation and the believer’s role?

I don’t believe we should look at transformation as if it were a “tension.” Rather, God is working in us and through us to accomplish His good purposes for us and for the world. It’s not “Let go, and let God,” because the Bible clearly teaches we are to put forth effort in our spiritual growth. And yet, the message isn’t “Just try harder” either, because the Bible clearly teaches that our efforts are Spirit-driven. I think we get off track in this area when we make conceive of Christian obedience more in terms of “life for God” than in terms of “life with God.” Put another way, it’s our life with God that undergirds and empowers anything we do for God. Obedience takes place within the context of relationship.

Do you see distinction between personal discipleship (a believer on his own) and corporate discipleship (a believer does in the community)?

I wouldn’t call it a distinction, but different elements of the same thing. We tend to stress personal discipleship today – the image of a Christian on their knees in private prayer or reading the Bible quietly in the morning. Private prayer and Bible reading are important elements to our growth, of course, but let’s not underestimate the power of growth within the Christian community. Loving one another. bearing with one another. Forgiving one another. Serving one another. Witnessing with one another to the lost. Singing together. Etc. There are many “one-another” passages in the Bible. Growing spiritually means fulfilling those passages. Without the Christian community, how are we able to obey King Jesus in this area?

In your mind, is discipleship one aspect of church ministry or the totality of all a church does?

It is the totality of all a church does. The formation of disciple-making disciples should be at the heart of everything we do. Discipleship is not implementing a program, but imitating the Savior who empowers us by His Spirit to engage others with the gospel.

Leaders Must Understand the Reality of Spiritual Transformation and Design for Growth

Church leaders must craft opportunities where people will encounter the grace of God. Simple church leaders are designers, not programmers. They excel in designing a ministry process that leads to spiritual growth and vitality.

Spiritual growth is a process. It always has been. Thus, it would make sense for church leaders to design their churches around the process of spiritual growth.

In 1 Corinthians 3, believers are called God’s children (v. 1), God’s field (v. 9), and God’s building (v. 9).

  1. We are God’s children. We begin as spiritual babies because we are born again (John 3:3). Our movement into spiritual adulthood is a process. That process is critical. Just as babies need the right environments to grow physically, people need the right environment to grow spiritually.
  2. We are God’s field. Fields do not bear fruit or crops on command. They blossom in process, and to do so properly, they need the right environment and the right nutrients.
  3. We are God’s building, God’s spiritual house. He first built us (created us). He then bought us back (redeemed us) with His own blood. Next, He moved in. He took up residence in our lives. And He is not done. He continually works on us. He is constantly redecorating. Continual transformation is the work of the Holy Spirit.

Our wives and the Holy Spirit have a lot in common. It is not enough for our wives to move into a home. That is only the beginning. Redecorating is a must. And this is not a one-time redecorating. It keeps going and going.

The same is true with the Holy Spirit. Continual work is inevitable. It is never done. It is a lifelong process.

Children, fields, and buildings grow in process. They do not mature overnight. They are not built in a day. They are constantly redecorated.

Children, fields, and buildings need the right environments to facilitate the process of growth. Children need nurturing, touch, food, and love. Fields need water, care, and farming. Buildings need workers, materials, and someone like Ty.

Simple church leaders get this.

Not only do simple church leaders understand that spiritual transformation is a process, but they also respond to this reality. They do so by implementing a ministry process to facilitate this spiritual growth in people. They design a simple process and abandon everything else. They rely on their simple process to create the environments conducive to spiritual growth.
