Team Alignment: 6 Actions Necessary to Create a Positive Ministry Team Experience

There is a clear linkage between the team member experience and the Guest experience in your church.

We know that. And yet, many organizations still refuse to make the team member experience a priority, focusing instead on other more tangible factors without considering the implications of a poor team member experience.

This post is about what it takes to put team members first, to make their experience a clear priority.

I’ve been preaching the importance of team members in the Guest experience equation since my days at J.D. Power and Associates 20 years ago, and yet, in the heat of Guest experience design efforts, team members are forgotten. Organizational executives say:  “Oh, we’ll collect feedback from team members later. We’ll incorporate team member data after we hear how our Guests feel. We’ll do something for team members next year. We’ll think about our culture at another time. Let’s start with our Guests.” This is not, nor has it ever been, acceptable.

Without your team members, you have no Guest experience. The linkage between Guest experience and team member engagement has been proven. It’s real, and your team members matter! If your team members aren’t engaged, it will be very difficult for them to delight your Guests; in very simple terms, this describes the spillover effect, defined as “the tendency of one person’s emotions to affect how other people around him feel.”

With team member engagement at what I would probably estimate to be an all-time low, it’s time to place the focus where it belongs. It’s time for organizations to think about their team members first. I love this story from Tom Peters:

CEO Hal Rosenbluth chronicled the incredible success of his travel-services firm, Rosenbluth International, in The Customer Comes Second. Love that title! Who comes first? Don’t be silly, says King Hal; it’s employees. That is – and this dear Watson, is elementary – if you genuinely want to put customers first, you must put employees more first.

In this video, an interview with Sir Richard Branson, Branson advocates the same: “Put your staff first, customers second, and shareholders third.”

Where do we begin? There are a few different ways to ensure a positive employee experience:

1. Enlist the Right People

As strange as this may sound, it really starts with hiring the right people. What does that mean? In addition to Attitude, I can probably summarize the rest in one word: Alignment. The right people share your organization’s:

  • Values
  • Passion
  • Purpose

It is often said that Guests will check out organizations with which they align, whether that alignment is with the organization’s purpose, the organization’s social responsibility policy, or something else. Team members want to be a part of organizations with which they are aligned, as well. That’s where passion comes in. How can you be passionate about doing something or being a part of something you don’t care about or that doesn’t fit your own values?

Putting the effort into enlisting the right people shows that you care about your brand, the organization as whole, and your Guests… and most importantly, the team members. Note: the “right people” aren’t always the most-experienced or the most-obvious ones, either.

2. Establish an Onboarding Process

You can’t just enlist people, set them free, and think they’ll understand what’s expected of them. By “knowing what’s expected of them,” I don’t just mean knowing what to do in their new roles. Yes, obviously explaining the task, and where to find needed supplies are all important to the onboarding process, but what I’m referring to is that they must know what it means to be a part of your organization, i.e., knowing your brand promise, values and commitment, what it means to live the brand, and where the priorities lie.  In other words, define the culture.

3. Communication and Feedback

The Senior Pastor is the brand champion for most church organizations and drives the communication and the culture. The Senior Leader and/or Leadership Team needs to build alignment to the brand strategy through constant communication:  educate and inspire; teach team members how their actions impact the Guest experience. A culture of transparency – one of open, honest, and candid communication – will yield amazing results.

Communication also includes feedback, whether it’s ongoing feedback about performance to the team member (or from the team member) or in the form of a survey or some other data collection methodology. Feedback, like communication, is a two-way street. And it needs to be acted on.

4. Empower Team Members

In order for team members to live this culture, they must be empowered. While “team member empowerment” might be one of those phrases that is over-used in conversation/theory but under-utilized in reality, I am referring specifically to ownership and accountability. I think team members can relate to what that means, but your onboarding process should certainly clarify that for them.

  • If they receive direct feedback about their performance, they need to own it and correct it.
  • If a Guest has a bad experience directly related to his/her service, be accountable. Learn from it and improve.
  • If a Guest has an issue, step up and come up with creative solutions to fix it.
  • If team members have ideas on how to improve the Guest experience, they should be encouraged to share with the team – own it and do it.

Team member ownership means your people are invested in the organization emotionally. Team member ownership also means that team members are involved in decisions about how to improve the Guest experience – and the organizational culture is such that this is allowed, supported, and applauded. Team member ownership also means that the senior leadership team is no longer in charge; the team members are. They think and act like they own the organization.

5. Show Appreciation

Rewards and recognition for a job well done must be a part of your culture. Praise for delighting Guests should always be given. Knowing that their ideas, suggestions, opinions, and contributions are valued and appreciated goes a long way toward facilitating and nurturing team member engagement. Two small words, “thank you,” on a regular basis shouldn’t be too difficult.

6. Map the Team Member Journey

What tools can we use to set all of this into motion? I would recommend building a team member journey map. Just like the Guest journey map is the backbone of Guest experience management, the team member journey map is the same for the team member experience. How can you improve upon something if you have no clue what “it” is? A team member journey map clearly outlines the team member experience for you from end to end, helps to identify areas for improvement, and brings awareness to the good and the bad parts of the team member experience. The journey map will facilitate a culture transformation.

Putting team members first is a lot of work, isn’t it? There’s a lot to it. An organization that puts team members first is not simply giving out coffee cups and having foosball tournaments. There’s a concerted effort, day in and day out, to do the right thing and to build the right culture.

One final note:  I think this might just be the most important thing. Never forget that we are all human. Show your team members that you truly care about and respect them, that they are more than just a number. Treat them the way you’d want to be treated. Treat them like humans.

When It Comes to Guest Experience, What You Manage Is What You Get

How often have you experienced unfriendly or grumpy service on an airline, in a restaurant, or in another service environment? Quite a few times, I imagine. In the vast majority of cases, I would take a bet that this is not so much a result of poor hiring or training, but a reflection of a poor internal culture.

Service brands often use the vocabulary of theater to describe what good service looks like. They talk about “performance,” “scripts,” and “stages” when instructing their staff. However, they forget one crucial difference between acting and working as a service provider. On the stage, the performer has a chance to prepare, and can treat the moment as a separate experience. A sales clerk in a retail environment has to cope with unpredictable customers and shifting levels of demand — never having the opportunity to distinguish the “performance” from the rest of the job.

When brands attempt to script their service performance, but do not give equal attention to their internal culture, it should be no wonder that these organizations inevitably fail to meet consistent service standards. Companies that have combative relationships with their employees, or fail to engage staff in a respectful way, risk seeing these same negative attitudes filter into staff interactions with customers.

Famously great service brands — such as NordstromSouthwest Airlines, and Four Seasons Hotels — go out of their way to develop respectful and positive corporate cultures that act as the foundation for great service. One of my local favorites in San Francisco is Bi-Rite Market. Owners Sam and Raph Mogannam have created a positive and inclusive culture that extends beyond employees, all the way to suppliers and the local community. A few simple behaviors guide how staff interact with customers, known as “guests.” Everything else comes down to the naturally optimistic and helpful personality of staff who work in an enjoyable and supportive culture.

Culture is the key...I think the internal culture of an organization is the toughest thing leaders of organizations face. Cracking the culture code has been no easy task for me. Its been one step forward two steps backwards.

Three Bottom-Line “Musts” for Your Church’s Guest Services Ministry

I’ve been asked lately about some bottom-line “musts” to establish and/or take guest services excellence to the next level. This isn’t an exhaustive list (that’s why I wrote a few books on the topic), but these core essentials will provide a foundation to make your serve to guests excellent and personable.

  • Leadership: 
    • Are the right leaders in place?
    • Do they carry the DNA, mission, vision and values of the church?
    • Do they hold the experience of the guest as a top priority over personal convenience?
    • Are they gifted leaders – not merely doers (although they may “do” fantastic work)?
    • Do these leaders have chemistry, trust and love for each other?
    • Do they model the level of personable service you want every team member to practice?
  • Values:
    • Are values defined and communicated (whatever those are… Team, Engagement, Next Steps, People Matter, etc)?
    • Are teams using those values as lenses to serve guests? That is, are they operating from a motivation of values rather than mere technical training or a task list?
  • Systems:
    • Are systems defined and functioning so guests are served well?
    • Are systems facilitated and owned by team members who utilize those systems to serve people?
    • Do systems help team members understand their schedule, expectations, and feedback loop?

Of course if you’re providing guest services in the local church, it’s assumed, but should be stated – the love of God in Jesus motivates everything you do. It is the number one driving value. Helping people experience the grace of God is the point – or there is none.

The Magic of Place – Even When It’s Not Your Place

Does the theology of “storytelling” with a church’s facility apply to multisite campuses and church plants, especially if it is not your “place”? Does it matter that we don’t create a sense of place? Is it worth the mental, emotional, physical and financial investment to communicate your unique story?

Answer: Yes

Why does it matter? Because people matter, and your multisite or church plant is there to reach your community and people.

I believe it is obvious, that if you have an owned  facility or a long term lease the options that avail themselves to you for communicating your story are vast.  You can impact the exterior elevation (in most cases) and the interior environments.  You can theme the rooms, change colors, add lighting and all the elements to communicate your story that these kinds of facilities present.

But what if you are in a school, community center, performing arts center, YMCA or any other facility that you rent and only have access to one day a week…and only for a few hours?  Are you stuck with what they give you?  Do you have to settle with the decor, features, and storytelling of that facility?  Are you relegated to compromising on every aspect of the environment and sense of place?

Answer: No

Let’s think about all of the different ways that you can impact the first impression of your guest as you tell your story.  These are going to look very familiar to the components we have been exploring for owned facilities:

1. Website – As we have discussed, your website is the new Front Porch. Work it.  Make it relevant and contextual to your target market.

2. Street-Scape – Just because you cannot change the facade of the high school you are renting, does not mean that you should neglect the sense of arrival. If you owned the facility you could greatly impact the 7 day-a-week view for passer-bys. But just because you only have the facility 1 day of the week does not mean that you should just settle for what the existing built environment communicates.  Add banners.  Install temporary signs. Add bright colors that catch people’s attention. Use digital effects. Line the street with people in matching t-shirts. Make a visual statement. Don’t squander this opportunity to catch the attention of the community and suck them in.  They may not pull in the parking lot the first time they drive by…but if you are consistent and relevant to them, they are more likely to become your guest.

3. Parking ministryDo Parking Right: It does not matter if you own the parking lot or are just renting, you can impact guests by how their first impression, once on the parking lot, is handled.  The interaction, prayer and safety elements can make or break the experience of every guest.  Remember, you only have 7 seconds to make that first impression.

4. Which way do I go? Make it obvious.  Use all of the senses to lead your guests to the entrances you want them to use.  There should be visual clues at a minimum, but why not use auditory and interpersonal clues?

5. Write your scripts – Develop and use scripts that depict the experience you want every guest to realize.  This is a great way to set expectations for your volunteers/ambassadors and to train them as you continue to grow and expand your teams.

6. Environmental Experience – This is where intentionality and creativity may be required the most. How do we make a school entrance feel like a warm, cool and inviting lobby where people want to hangout and share life together?  How do we make the kids spaces feel fun and secure?  How do we downplay the institutional feel of the typical school facility?  As you develop your plan, think about the mediums that communicate your culture and vision, then figure out how to make them portable.  Maybe it is TV monitors that are mounted to truss material that can be stored in a travel case and pulled out on Sunday?  It may be banners, a portable expresso machine, comfy couches, area rugs, banners, static applied graphics, etc, etc, etc. It may also mean being a “partner” with your landlord and offering to invest in their facility to improve the environment…like re-carpeting, painting, adding a killer sound system that they benefit from and so many other ways.  I am not trying to give you an exhaustive list, but rather trying to stretch your thinking.  Don’t just think outside the box…ask WHAT BOX?

7. Personal Interactions – Nothing overcomes a less than perfect built environment like engaging personal interactions. There are many obvious human touch points that will impact your guests.  We talked about some when we discussed the parking lot ministry and how incredibly important it is with establishing that first impression. The greeters are the next obvious touch point.  Are they warm, welcoming, engaging, not too overbearing, informative, etc.  Are they there only to hand out the “bulletin” or worship guide or are they to impact people? Don’t forget to write a script for this area of your ministry just like we did for the first time guest with kids or the parking lot team. Determine what defines a WIN for that group of ambassadors of your story. They are not just greeters or the only people you could find to do that “job”…they are the initial face of your story…they are ambassadors and ministers in their own right.

Don’t succumb to the trap of mediocrity just because you rent a school or other facility.  Expend the same intentionality (if not more) that you would if you owned a facility or were getting ready to build from the ground up.

Don’t settle…your guests are counting on you.

Innovate Your Guest Experience by Focusing on Ministry Model and Brand

Your Guests are your customers.

At Forrester Research, Inc., customer experience is defined as how customers perceive their interactions with your company.

Kerry Bodine, Vice President and principal analyst serving Customer Experience Professionals at Forrester Research, has written a great blog post entitled: “Business Model And Brand: Keys To Customer Experience Innovation” (May 17, 2013)  that church leadership teams need to consider. Here’s an excerpt:

“If you want to shift your customers’ perceptions, you have to examine those interactions on a deeper level. Specifically, you need to look at the types of interactions customers have and the qualities that those interactions embody. And that’s where your business model and your brand come into play.

While the connection between business model and customer experience might be obvious, I don’t find that many companies actively consider the two in tandem.

  • Your business model determines the types of interactions customers will have.
  • Brand values drive the qualities of those interactions.

Organizations that want to differentiate their customer experience need to go beyond find-and-fix efforts that result in incremental improvements. They need to innovate the customer experience by refocusing on their business model and brand.

Creating Memorable Guest Experiences is More Important Than You Know

Customer service consultants frequently suggest mapping the journey and defining the touchpoints of customer-company interactions.  But perhaps this map and these touchpoints miss the most important part of the journey – memory.  Perhaps the memory of the experience is more important than the experience itself.

Watch Daniel Kahneman in this TED video, keeping customer experience in mind, and see how your thinking changes.  Try substituting ‘customer satisfaction’ when the speaker says ‘happiness’.  (Resist temptation and watch without reading ahead.)

Now, reflect on these questions…

  1. Do attempts to map the journey address the experience or the memory of the experience?
  2. When improving the customer experience are efforts focused on the ‘experiencing self’ or the ‘remembering self’?
  3. Could this effect (i.e. the difference between happiness with an experience and the memory of our happiness) explain why customers have greater loyalty to companies that make mistakes and recover versus those that have flawless execution to begin with?
  4. Is the meaningful part of the experience really the memory of it?  Do people tweet about the experience or do they tweet about their memory of the experience?
  5. What makes experiences memorable?

If the ‘remembering self’ tells stories and makes decisions and if our happiness with an experience can be (and is) fundamentally different than our memories of the experience, then the pivot point is that creating memorable customer experiences is essential.  We must address both the journey and the memory of the journey in our efforts.  Perhaps this is what is meant by the Japanese proverb, “When you have completed 95 percent of your journey, you are only halfway there.”

The Importance of Clean Bathrooms

The facilities at Disney World are clean. It’s not a profit center, of course. They don’t make them clean because they’re going to charge you to use them. They make them clean because if they didn’t, you’d have a reason not to come.

It turns out that just about everything we do involves cleaning the bathrooms. Creating an environment where care and trust are expressed. If you take a lot of time to ask, “how will this pay off,” you’re probably asking the wrong question. When you are trusted because you care, it’s quite likely the revenue will take care of itself.

First Impressions: 10 Ways to Make Your Guests Feel Welcome

People never get a second-chance at a first impression. Neither do churches. My family recently visited a church (no, it wasn’t your church) and were able to get in and out undetected. Had it not been for our toddler’s need for childcare, we could have avoided human contact altogether. Needless to say, we didn’t feel very welcome.

Nearly everything about a Sunday morning worship service communicates something to first-time visitors. From the church bulletins to the parking lot layout, churches demonstrate how much – or how little – they care about people. Here are some things I learned from my last church visit.

1. Create a culture of hospitality

Hospitality is not just for Martha Stewart types. In fact, the Bible exalts hospitality as a godly virtue (3 John) for all believers. Emphasize, as often as it takes, the value of hospitality with your leaders.

2. Train your greeters

Not everyone at your church is qualified to be a greeter at the door. Not only should you be selective when you choose greeters, you should invest time in training. A genuine smile that engages the eyes, a handshake, and a friendly “Hello!” all go a long way to make visitors feel welcome.

3. Design a logical flow of traffic

This point applies both to large churches and small ones, both cars and pedestrians. First-time visitors can become easily frustrated when it’s unclear where they should go.

4. Spell-check everything

Typos on your website, signage, worship guides, and even song lyrics can send the message you don’t care. Set up a system to ensure all written communication is checked for spelling errors.

5. Mark your entrances

When visitors come to your church, do they know what entrance they should use? A well-marked entrance takes some of the pressure off of visitors who might be too nervous to ask for help.

6. Avoid awkward greeting times

Many churches include a time of greeting between members at the beginning of a worship service. For visitors, it’s the first day of school all over again. Explain the purpose behind the greeting time and coach your people on how to do it well.

7. Prepare a concise explanation of the child care system

Families with young children will be anxious about leaving their kids with strangers. Don’t overwhelm them with information, but explain your church’s plan for taking good care of their children while they attend the worship service.

8. Be careful how you gather information

Some churches are too pushy. While it’s important to gather information for follow-up with visitors, be careful you don’t send the wrong message in how you ask. Consider including a communication card in your church’s worship program. Ask everyone, including members, to fill out the card and drop it in the offering basket.

9. Train members to assume they’re the only point of contact

Unless everyone has this mindset, everyone will defer their responsibility to be hospitable. Don’t miss an opportunity to take an interest in visitors. Invite them to lunch after church if you attend a morning service.

10. Treat visitors like VIPs

Most of all, visitors want to feel respected and welcomed. Offer reserved parking close to the front door. Have volunteers escort visitors from the parking lot to the child care area and auditorium.

Remember, first impressions matter. With a well thought out, pre-service plan, your church can show visitors just how much you care and want them back.

4 Questions to Consider Asking Yourself About Your Next Guest

1. Who is your next Guest? (Conceptually, not specifically. Describe his outlook, his tribe, his hopes and dreams and needs and wants…)

2. What is the story he told himself (about the world, about his situation, about his perceptions) before he met you?

3. How do you encounter him in a way that he trusts the story you tell him about what you have to offer?

4. What change are you trying to make in him, his life, or his story?

Start with these questions before you spend time on tactics, technology or scalability.

6 Reasons to Have a Dedicated Guest Website for Your Church

Why have a dedicated site just for guests at your church?

1) Make a Bigger Front Porch: Eighty-seven percent of your guests will click-thru before they walk-thru. Having a site dedicated to guests enables you to communicate more guest information in a more useful way.

2) Smooth the Path: Guest have mini-hurdles coming to your church for the first time. They don’t know where to go, or what to do.  A guest site will enabling them to “get a feel” ahead of time, as a simple way to make them feel more welcome.  Notice how Gateway walks your through these key guest decisions from parking lot to checking in children.

3) Show you Care: When a guest enters the dedicated site, it will show that you are expecting guests and that you care about their experience.

4) Resolve Conflict: Having a dedicated guest site alleviates the burden on your main church site to speak to both members and guests.

5) Show Some Personality: A guest site can introduce your church with with a story, promise or creative element. Gateway Community Church used the tagline “Welcome to your Journey” as their URL. It enabled the moment of introduction to include something to spark the imagination and draw people in rather than just saying “visit our church.”At First Baptist Dallas, they creatively use a “Plan Your Visit” form on their ExploreFirst.org to make the welcome experience personalized.

6) Evaluate Your Investment: A guest site can measure the effectiveness of external communication initiatives or campaigns that point to the guest site and not the church’s main site. For example, when Gateway Community Church opened its building, they could know exactly how their six-piece direct mail invitations worked by monitoring web stats when the mail dropped.
