Startling New Findings on How Churches Welcome Guests

Every church sends a message through how they welcome and treat guests. Those with no strategy send the loudest message: “What we believe has not impacted how we treat you.” Not to be hospitable is to prove the message of God’s grace hasn’t impacted the totality of the church.

Hospitality is the combination of two words: stranger and love. It literally means to show love to strangers and it is very biblical. God’s hospitality toward us is the foundation and motivation for our hospitality toward others. God loved us while we were still strangers. While we were His enemies, He pursued us. And now we are to accept others the way Christ has accepted us. Being hospitable is even a qualification for being a leader in the church (1 Timothy 3:2). Churches must have a plan for how they show love to those who are their guests.

So what are churches doing in terms of their hospitality toward guests? LifeWay Researchinterviewed more than 1,000 pastors on how their churches welcome guests, and here are a few points from what the research revealed:

  • Nearly 80% of the churches have a centralized location where guests can learn about the church.
  • 40% of the churches gift some type of gift to first-time guests.
  • Churches with less than 100 people in attendance are much more likely to ask guests to stand and be recognized than churches with more than 250 people in attendance.
  • The vast majority of churches (96%) with more than 250 people in attendance ask guests to provide their information on cards the church provides.
  • 85% of the churches with more than 250 people in attendance provide some type of informational class for new people to learn about the church. 50% of the churches with less than 50 people in attendance do.

The research is encouraging in that most churches have a plan for hospitality, for showing love to those who visit. When thinking about hospitality to guests who visit your church, it is helpful to think in terms of systems and culture. They feed off one another in that a church culture that values hospitality will ensure systems are in place, and systems will help reinforce a culture. Both are important.

Systems for hospitality include:

  • A plan to ensure guests know where to park, where to bring their children, where the worship gathering takes place
  • Signage and greeters placed at strategic places in a guest’s path (parking lot, doorways, etc.)
  • A process to gather information from guests
  • A plan for follow-up for those who have attended

But if you do not have joyful and loving people in your church, your systems won’t be able to overcome the lack of hospitality from the people.

A culture of hospitality is based upon the following important principles:

  • Ministry leaders must continually remind people that we were once strangers and God pursued us.
  • Those serving as greeters, ushers, etc. must be friendly and joyful people who love the church.

Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

This Matters to Every Guest You See

There are a lot of reasons a church might grow. Sometimes people come because of the preaching. Sometimes people come because of the music. Some people like the great programs for kids and youth.

But I’m convinced that amid all of our emphasis in the last few decades on building weekend services that are more attractive to outsiders, there’s an often overlooked factor in church growth . . .

Growing churches are friendly to guests.

All churches think they’re friendly, but when you take a good look at them, you often discover they’re friendly to people who have been attending for 15 years or more—not to new people.

A guest’s experience in the first 12 minutes dramatically influences whether they’re coming back or not. You never get a second chance to make a first impression.

When non-Christians come to your church for the first time, their number one emotion is fear. What will people think? What are they going to do? Am I going to have to sign something, sing something, sacrifice something, or say something?

They don’t know what’s going on, and they’re scared to death.

Your first goal with guests (and by the way, I never call them visitors) is to get them to relax. Then you can communicate with them. When people are afraid, their barriers are up and it becomes a case of, “I dare you to teach me something!” No matter how good your sermon is, they won’t listen to the Good News about Jesus until they get past those fears.

You need to put guests at ease.

How do you do that? Here are some ideas:

  • Reserve your best parking spots for guests. It just shows you’re thinking about them. If you had guests for dinner at your house, you’d probably do whatever it took to make them feel more comfortable. You’d use your best silverware and your best dishes. You might ask them about food preferences before you plan the meal. You should show similar courtesies to guests at your church.
  • Station greeters outside your building. You need people strategically placed around your campus to greet guests. At Saddleback, we used to play a game. I would dare people to get into the building without having their hand shaken at least three times. We place greeters way out in the parking lot. Why? We’ve found that some people hate to be greeted publicly during the service, but they love to be greeted personally.
  • Set up an information table. Put all sorts of information on the table that might help people find their way around. Put maps out with classrooms and restrooms easily marked. Put out brochures about the church that give people information they can take home and read at their convenience. Most importantly, have hosts stationed there to help people find their way around. Make sure your hosts know where the restrooms are and where the children should go!
  • Have music playing when people enter. In America almost every public building has music playing. Even in the elevator, music is playing. You go into the restroom and music is playing. You go into a restaurant and music is playing. People expect to hear music. If you walked into a church right now and everyone was dead silent, you’d probably be uncomfortable. On the other hand, if you heard fairly loud praise music playing, you’d probably feel much more comfortable. Here’s something interesting I’ve found: If you play soft music, people talk softly. But if you play loud music, people talk louder. When non-Christians come into your church, they want it to be noisy.
  • Allow guests to remain anonymous in the service. Please don’t make guests stand up. The three greatest fears people have are going to a party with strangers, having to speak before a crowd, and being asked personal questions in public. So when we ask our guests to tell us their name and where they are from in front of everyone, we subject them to all three of their greatest fears at one time. Bad idea. How do you identify guests if you don’t have them stand up? Have them fill out a welcome card. Then someone from the church can connect with them later.
  • Offer a warm, casual public welcome that relaxes people. If you want to make guests feel welcome, you’ve got to be at ease yourself. That’s what most people expect—just watch the late-night TV shows. Like it or not, how the pastor and the worship leader interact with each other sets the tone for good or for bad in a service.
  • Use technology to break down the barrier. Have an app or web-based connection card. Allow people to send a text to a short number to get more information. Ask people to check in on Facebook. And help people know where to go online for more information if they skip the information desk (because most of them will).

In the early years at Saddleback we used to say, “If this is your first time at Saddleback, we’re glad you’re here. We want you take a deep breath, sit back, relax, and enjoy the service.” You know where I got that? I heard someone say it on an airline once! Sit back, relax, and enjoy the flight. All we’re trying to do is help people relax and then make them feel comfortable.

You have to break down the fear barriers before people will ever open up to your message and consider coming back to your church. Try these guest-friendly tips in the coming weeks, and help your church grow this year.

These Few Keys Create Great First Impressions

The first ten seconds matter, and in the first ten minutes decisions are being made.

For example, when I walk into a hotel, a concert venue, or a retail store, within seconds the first things I encounter have made an impression on me. Either positive or negative.

I’ve walked into restaurants that were so bad, I literally froze in the doorway and said to my wife Patti, “We are not eating here.” We were really hungry, but we left!

In contrast, I recently walked into an incredible hotel. It was stunning, and within minutes I told Patti, I’m not sure we’re ever going home!

Your church creates the same effect. One way or the other. Your guests make lightning-fast decisions about your church. No church is perfect, we are all working on stuff, but we can’t afford to mess up on the first impression.

If your first impression is positive, you gain instant grace for any other element of your church overall that needs improvement.

If your first impression is negative, it is far more difficult for a guest to overlook any less than inspiring element of your church.

8 Key First Impressions:

1) Clearly marked street signs directing where to turn into your church.

Not every church comes with several police officers and a couple of hundred orange cones to make plain where to turn in from the main road. Even with sophisticated GPS apps like WAZE, that final turn is often the most confusing. Make sure it’s marked and easy to see.

2) Friendly parking lot attendants.

I’ve pulled into churches on vacation or places I’ve consulted, and it seemed like the parking lot attendants were angry with me. Hey, I’ve never been there and don’t know where to go! At other churches, they seemed bored. But the ones I love have me smiling before I get out of my car! They are waving, saying good morning, directing, some even wearing giant Mickey Mouse hands! I instantly think… “I like this place!”

3) Well maintained landscaping and buildings.

Everyone notices when they drive onto a property and see a professionally maintained look. It signals that you care and subtly hints toward a good experience inside. You don’t have to spend a fortune; you may even have professionals in your church that will offer you a discount to take good care of your property.

4) Warm and engaging greeters and ushers.

Your greeters and ushers are of utmost importance. They are among the first smiles and personal conversations once a guest is out of their car. World-class hospitality is essential. A bored, untrained or distracted greeter might ensure your guest does not return. An usher who is talking to his or her buddies and doesn’t make eye contact can sour a guest’s experience. Nothing is too small to pay attention to.

5) Clear and informative interior signage.

The larger the church building, the more critical the signage is, but even in small churches clear signage is vital! For example, clear signage to the bathrooms can make a guest feel at ease rather than frustrated! Clear signage to the nursery is also a top priority.

6) A clean and well-staffed nursery.

For any family that has infants or toddlers, this is mission-critical. If your nursery doesn’t seem safe or clean, they will not likely trust their child to your care. And more importantly, they may not return.

7) Worship service starts on time.

Americans in general are time conscious. Perhaps we shouldn’t be clock watchers, but it’s part of our culture. When you start late, or your service runs over, that feels disrespectful. It communicates that the church’s agenda is more important than your guest’s plans for the rest of the day.

8) Elements of surprise and delight!

The first-time guests were seated, and the husband asked for a blanket for his wife. An unusual request, but the usher learned that his wife was undergoing chemotherapy and felt cold nearly all the time. The church didn’t have blankets, but the usher said, “I’ll get one right away.” He ran to his car and got a blanket from his trunk and gave it to the guest with cancer. This couple still attends that church!

Surprise and delight might not be that dramatic, but notice how simple it was. It can be humor during the service, or maybe a small gift like chocolate for first-time guests. Don’t underestimate the positive impact of surprise and delight!

Three Signs of a Toxic Guest Culture

Poison is a funny thing.

We’re not talking about the late 80’s hair band, here, although they were very funny. (Some would say those guys were nothin’ but a good time.)

No, I mean funny more in an odd sense because – though poison is deadly – it’s often unnoticeable until it’s too late. It can be tasteless, odorless, and seemingly harmless. And then…bam. You’re gone.

Poison can wreak havoc on biological systems, but it also can kill cultural systems. Take your guest services culture, for example. Apply the poison of a toxic greeter, and the deadly effects will soon spread throughout the attitude and actions of every volunteer. Tap into the toxicity of an unhealthy approach – for example, not having a plan for serving guests – and soon your church growth and health will stagnate, decline, and die.

So how can you spot a toxic guest services culture? Like poison, it’s often unnoticeable until it’s too late. But there are three attitudes that might indicate toxicity amidst your team:

1. Having a guest services plan is a necessary evil.

We’d never say that. Nobody in their right mind would formulate those words and force them off of our tongues. Of course we want guests in our churches. No guests mean no growth. But in the way we plan for, resource, and maintain our guest services culture may very well reflect our core belief that this is more trouble than it’s worth. Caring for guests interrupts the status quo, because suddenly it’s not about us and what makes us comfortable. And while the above statement may never be articulated, it’s assumed by heavy sighs and eye rolls every time you bring up the need for a plan.

2. “We’ll do whatever it takes to bring ’em in.”

I refer to this as the “shock and awe” plan. We want guests to like us enough that they want to come back a second time, so we pull out all the stops when they show up the first time. We go way beyond inviting environments and assault the senses with a sense of desperation. Our all-encompassing goal is to get first-timers to take notice of our church, yet we fail to help them take notice of Jesus. And by the way…this is often an accusation lobbed at megachurches, but small churches can overdo it, too. It feels a little like the single male seminary student who uses the “God told me to marry you” line…it’s too much, too soon, and it’s off-putting.

3. We don’t need a team, because we’re already friendly.

I’ve been in a lot of churches, and I’ve yet to find one that’s not friendly. A quick five minute glance around the sanctuary or Sunday School room reveals people who are freely trading hugs and high fives, catching up on the news of the week, and even praying for each other’s needs. But there’s the rub…most church people are friendly to each other…to those we already know. It takes a great deal of intentionality to move beyond friendly to each other in order to be friendly to “others.” And if that intentionality isn’t intentionally installed, it’ll cause the culture of welcoming guests to shrivel up and die.

The New Trojan Horse

Editors Note: During our August focus on Guest Experiences, we are honored to have some of the best voices in the world of Customer Experience provide guest posts for the Vision Room. Are you challenged in your efforts to implement organization-wide changes to improve your culture, the employee experience, and the customer experience?

Have you considered how a Trojan Mouse might help you gain traction in these efforts?

Trojan Mouse. What is it? And how does it differ from a Trojan Horse?

Well, right off the top of my head it seems like “Trojan Mouse” elicits an image of smallness, speed, and agility, while “Trojan Horse” makes me think of a larger undertaking that is a bit slower and more labored – in both planning and execution – and likely rejected.

Let’s start with what a Trojan Mouse is. From TrojanMice.com:

Much change is of the “Trojan Horse” variety. At the top of the organisation a decision is taken to introduce a strategic change programme, and consultants or an internal team are commissioned to plan it down to the very last detail. The planned changes are then presented at a grand event (the Trojan Horse) amid much loud music, bright lights, and dry ice. More often than not, however, a few weeks later the organisation will have settled back into its usual ways and rejected much of the change. This is usually because the change was too great to be properly understood and owned by the workforce.

Trojan mice, on the other hand, are small, well-focused changes, which are introduced on an ongoing basis in an inconspicuous way. They are small enough to be understood and owned by all concerned, but their effects can be far-reaching. Collectively a few trojan mice will change more than one Trojan Horse ever could.

What do you think of that?

I am immediately drawn to these two sentences: More often than not, however, a few weeks later the organisation will have settled back into its usual ways and rejected much of the change. This is usually because the change was too great to be properly understood and owned by the workforce.

Trojan Mice seem like a great approach to implementing change for a variety of reasons:

  • Trojan Mice address the last point in that second sentence – they are small enough to be understood and owned.
  • We often talk about quick wins and showing some successes before we do a full roll out of a CX strategy. Those small wins, those quick wins, are great examples of Trojan Mice, allowing for gradual adoption of – and engagement with – the larger journey.
  • Making small, nimble changes also limits risk or makes risk more tolerable as you design a new experience, develop new products, and find creative solutions to old problems. Think: fix fast, fail fast, fix fast.
  • You can deploy various changes at the same time, which means you can test which ones work and which don’t – allowing you to quickly retract the ones that won’t have the intended impact, learn from them, and redeploy with updates. Again: fail fast, fix fast.
  • Given that these changes are small and nimble, they will certainly help increase speed to market, i.e., you can get the solution out there quicker.
  • Small changes that are quickly accepted, understood, and owned will add up and make for a bigger impact quickly – and over time – than rolling out a Trojan Horse that baffles people and is immediately rejected.

People hate change. And if they don’t know what it is or why it’s taking place, they ignore it; they certainly don’t want to be a part of it. Why not break it down for them, simplify it, and help them understand and own it.

As I’ve said before, improving the customer experience happens in baby steps; Trojan Mice – small, yet impactful, examples with tangible value – may just be the quickest way to successful adoption of the CX strategy and to transformation success.

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

Despite how it may feel, competition for the spiritual attention and Sunday attendance of today’s family is not with the growing church down the road. Church leadership must redirect energy from being “bigger and better” than other churches, and instead see those places that provide “WOW! Experiences” as the real points of comparison among first time guests.

While that may seem like an impossible to achieve negative, this present reality can also be turned into a positive. Churches must start LEARNING from those top-notch places and their leaders.

Eating out at one-of-a-kind experiences has never been more popular or accessible. Celebrity chefs and buzz-creating restaurants are literally popping up in cities across the country, large and small. In the world of hospitality, the culinary segment has unique applications to the Guest Experience ministries of a church. The dining experience at a four-star restaurant provides excellent lessons for EXCEPTIONAL welcoming ministries in your church.

A SIMPLE SOLUTION

Every day, chefs across the globe put out enormous amounts of high quality work with efficiency using a system called mise-en-place – a French culinary term that means “putting in place” and signifies an entire lifestyle of readiness and engagement.

For the culinary student, it is usually the beginning point of their career. But it is a beginning point that is repeated every day of their career – it’s the first thing they will do at the start of each day’s work.

Mise-en-place means far more than simply assembling all the ingredients, pots and pans, plates, and serving pieces needed for a particular period. Mise-en-place is also a state of mind. Someone who has truly grasped the concept is able to keep many tasks in mind simultaneously, weighing and assigning each its proper value and priority. This assures that the chef has anticipated and prepared for every situation that could logically occur during a service period.

Mise-en-place as a simple guide to focusing your actions and accomplishing your work is a necessary first step on the way to an exceptional guest experience.

Mise-en-place comprises three central values: preparation, process, and presence. When practiced by great chefs, these three mundane words become profound. The byproduct of these values may be wealth or productivity, but the true goal is excellence.

Preparation

Chefs commit to a life where preparation is central, not an add-on or an afterthought. To become a chef is to accept the fact that you will always have to think ahead, and to be a chef means that thinking and preparation are as integral to the job as cooking. For the chef, cooking comes second. Cooking can’t happen without prep coming first.

Embracing preparation also means jettisoning the notion that prep work is somehow menial, beneath us. Your preparation – and its intellectual cousin, planning – thus becomes a kind of spiritual practice: humble, tireless, and nonnegotiable.

Process

Preparation and planning along are not enough to create excellence. Chefs must also execute that prepared plan in an excellent way. S they ensure excellent execution by tenacious pursuit of the bet process to do just about everything.

A commitment to process doesn’t mean following tedious procedures and guidelines for their own sake. It’s not about turning humans into hyper-efficient robots. Process is, quite the contrary, about becoming a high-functioning human being and being happier for it.

Excellence arises from refining good process – how can I do this better or easier, or with less waste? It’s a job, like preparation, that never ends.

Presence

Chefs commit to being present in ways from the mundane to the sublime.

After months and years of repeated prep and process, the cook acquires a deeper kind of presence – becoming one with the work, and the work becoming kind of meditation. “Kitchen awareness” demands that one not only be “with” the work, but also “with” your comrades and their work at the same time.

This kind of awareness isn’t scatteredness. It is, quite the contrary, something closer to what the Eastern traditions call mindfulness.

Presence in all its forms – getting there, staying there, being focused, being open, and cultivating boundaries – helps us adjust our preparation and process as the circumstances shift around us.

The three values listed above – preparation, process, and presence- aren’t ideals to admire and applaud. They must be practiced – and can be, by anyone, anywhere.

To apply the values listed above to your hospitality ministry, begin by creating three chart tablets, writing the values above, one word per page.

Read the descriptions listed for each value.

In a discussion with your team, walk through your guest experience from beginning to end, and list each action on the appropriate page. If it fits on more than one page, put it on the page it makes most sense, or is strongest.

Review the lists with your team.

  • What’s missing? Write it in, and assign it to a leader, along with a timeline, for development.
  • What needs to be made stronger? Write it in, and assign it to a leader, along with a timeline, for strengthening.
  • What’s unnecessary? Remove it from the list, and your regular activities.

The Exceptional Guest Experience, Part 1: PLACE

At Auxano, we’ve walked with more than 500 churches through a process called the Guest Perspective Evaluation. And when they’re done, they all ask, “What’s next?”

Amazingly, most church leaders don’t actually have a plan they can use to improve their Guest Experience!

Ask them about their strategy and you’ll discover it boils down to this:

We’ll be friendlier.

It’s understandable. Church leaders are too busy on the weekend to actually understand what Guests see – and experience – to really know how to make things better. After all, your church is “friendly,” right? And that is all you need to have a good Guest Experience.

But why settle for good?

An exceptional Guest Experience ministry doesn’t have to be complicated. We recommend you execute on just three things:

  1. Place
  2. Process
  3. People

Focusing on these three things will allow you to welcome first time Guests, welcome back returning Guests, and create a culture of hospitality within your church that extends your ministry beyond your walls.

The catch?

Each of these three elements shares one requirement: paying attention to details.

It’s impossible to have an exceptional Guest Experience unless you pay attention to details.

This is such an important principle that we are devoting two issues of SUMS Remix to this concept. What is SUMS Remix? It’s one of the other great parts of my job: a “book summary” published every two weeks, with each issue listing excerpts from three books addressing a challenging problem leaders face.

For the first issue, we will look at the three components of an EXCEPTIONAL Guest Experience, with lessons from the world leader in Guest Experience – the Disney organization. The PLACE where you welcome Guests

We’ve all read about the experts: the artists, the scientists, the engineers-that special group of people known as Imagineers for The Walt Disney Company. But who are they? How did they join the team? What is it like to spend a day in their shoes?

Disney Legend Marty Sklar wants to give back to fans and answer these burning questions. When Marty was president of Walt Disney Imagineering, he created a list of principles and ideals for the team, aptly named Mickey’s Ten Commandments. Using this code of standards as his organizational flow, Marty provides readers with insights and advice from himself and dozens of hands-on Imagineers from around the globe. It’s a true insider’s look like no other!

A SIMPLE SOLUTION

Walt Disney had long dreamed of a place where people could be immersed in the stories and films his studio was producing. He began planning that place – which would become known as Disneyland – in the 1940s.

Even a genius like Walt Disney knew he could not create such a place by himself. In 1952, he began to assemble a team to help realize his dream. Beginning with some of his most trusted animators and art directors, they approached the creation of Disneyland in the same way as they would in an art project.

Since the people who designed and built Disneyland came from the animation side of the business, they treated its settings as integral and important parts of the park from the very first. Disneyland was going to be a living movie that its guests would experience by moving through it. And, as in animated films, to make that vision come to life, the audience had to have the opportunity to become totally immersed in the experience.

How does “Place” deliver an exceptional experience? The better question is, how does it not?

Walt Disney realized that a visit to an amusement park could be like a theatrical experience – in a word, a show. Walt saw that the Guests’ sense of progressing through a narrative, of living out a story told visually, could link together the great variety of attractions he envisioned for his new kind of park. While traveling through their stories, Guests would encounter, and even interact with, their favorite Disney characters, and who would be transformed, as if by magic, from their two-dimensional film existence into this special three-dimensional story world.

Marty Sklar, who retired from the Disney organization in 2009, led the planning and creative development of nine Disney parks around the world. Part of the Disney team since 1955, Sklar has a unique perspective on the ideation and creation of the magic of place, and the importance of attention to details all along the journey.

For me, these principles have formed the standard the Imagineers have used to create the Disney park experiences around the world. When we followed them closely, we created magic.

Know your audience – Identify the prime audience for your attraction or show before you begin design

Wear your Guests’ shoes – Insist that your team members experience your creation just the way Guests do

Organize the flow of people and ideas – Make sure there is a logic and sequence in our stories and the way Guests experience them

Create a wienie (visual magnet) – Create visual “targets” that will lead Guests clearly and logically through your facility

Communicate with visual literacy – Make good use of color, shape form, texture – all the nonverbal ways of communication

Avoid overload – create turn-ons – Resist the temptation to overload your audience with too much information and too many objects

Tell one story at a time – Stick to the story line; good stories are clear, logical, and consistent

Avoid contradictions – maintain identity – Details in design or content that contradict one another confuse an audience about your story or the time period it takes place in

For every once of treatment, provide a ton of treat – Walt Disney said you can educate people, but don’t tell them you’re doing it. Make it fun!

Keep it up! (Maintain it) – In a Disney park or resort, everything must work. Poor maintenance is poor show!

A NEXT STEP

As designers, the Imagineers create spaces – guided experiences that take place in carefully structured environments, allowing the Guests to see, hear, smell, touch, and taste in new ways. In effect, Imagineers transform a space into a story place.

Ultimately, the Imagineers gave Guests a place to play, something Walt believed that adults needed as much as children. The design of the Imagineers gives power to the Guests’ imagination, to transcend their everyday routine. Walt Disney insisted that Guests should “feel better because of” their experiences in Disney theme parks, thus establishing the art of the show.

For the Imagineers, that meant considering everything within and relating to the parks as design elements. To build effective story environments and assure Guest comfort, the designers realized that they always had to assume the Guests’ position and point of view, and just as Walt did, to take the Guests’ interests to heart and defend them when others didn’t think it mattered.

It is up to the designers to provide Guests with the appropriate sensory information that makes each story environment convincing. This means that design considerations go beyond the attractions themselves to the service and operations staff, transportation, restaurants, shops, rest rooms – even the trash cans.

Initially, the Imagineers used the knowledge gained from their experience in films, but they soon found that their Guests themselves would teach them what they most needed to know about theme park design and operation.

When designers see Guests in their natural states of behavior, they gain a better understanding of the space and time Guests need in a story environment.

Using “Mickey’s Ten Commandments” list above as a guide, work with your team to evaluate your current “Place.”

Write the Ten Commandments phrases down the left side of a chart tablet. Next, draw two columns on the remaining space. Label the first column with a “+” and the second column with a “-“.

Using each of the Ten Commandment phrases, walk through your current environments, listing the ones that are working in the “+” column and the ones that are not working in the “-“ column.

After finishing your work, create an action plan to improve the environments in the “-“ column. Be sure to include a timeline and leader responsible for the work.


Are you expecting Guests this weekend? Beyond a simple “yes” or “no,” the extent to which you answer this question will go a long way in determining if your first-time Guests become second-time guests.

It’s all in the details.

Phrases That Welcome – And Repel – First Time Guests

Every new guest is a sign that you are doing something right, and an opportunity to change a life.

Each new guest represents an opportunity to influence their life toward Jesus, and by His power, they can be transformed. But they need to come back for greater opportunity to impact their life.

The return rate of your guests is more important than the actual number of your guests. Of course, it’s always better to have more guests, but let me explain what I mean.

For example, it’s better to have 25 guests a week with 15 returning, than 50 guests a week with 10 returning. We often get more excited about the more significant numbers, but guest engagement will always beat out guest attraction over the long haul.

The truth is that it’s easier to attract a guest than to engage a guest. It’s similar to the mall nearest your house. They can attract shoppers during the holidays, but it doesn’t mean the shoppers will buy something or come back.

Every time someone in your church invites a guest, they are taking a risk that the staff, volunteers and regular attenders will treat each one with honor, kindness, hospitality, and respect. The better your teams are trained and prepared, the lower the risk.

It’s always disappointing when you invite someone, and they won’t come, but it’s devastating when someone does come, but because of their experience won’t come back.

6 Worst Phrases:

These are the most common things ushers, greeters, staff and key leaders say that repel rather than engage your church guests.

1) “You must be a first-time guest.”

This infers that something about them doesn’t fit. For example, perhaps they are dressed up, and your church is casual. Or they arrive halfway through the service because they didn’t know what time it started. Instead, say something like “I’m so glad you are here!”

2) “Your kid is crying.”

Yikes, really?! But it’s true, this is said! First-time guests are reluctant to leave their child in the nursery but will try it. Don’t reward that risk with a slam. Instead, say something like: “Your child is having a tough time without you, everything is fine, and we can handle it, but thought you might like to know if you want to come check on him.”

3) “I don’t know.”

This often translates in your guest’s mind and heart as, “I don’t care.” If you don’t know the answer, that’s okay, but instead say something like: “Let me find the answer for you.”

4) “We’ll need you help in the nursery next week.”

Yup, I’ve seen it happen! And literally heard, “Okay, your first week is ‘on us’ but if you return you have to help.” Instead try, “We are so happy to serve you and your family and hope to see you next week!”

5) “You look tired.”

Please avoid and refrain from any subjective comments about a guest’s demeanor or appearance even if your intent is kindness or compassion. This kind of commentary infers that you are evaluating them. Instead, say a simple “Good morning!” which is always appropriate.

6) “That seat is saved.”

That’s close to “We don’t really want you here.” Instead, offer to give up your seat, or tap a committed volunteer on the shoulder who you know would love to give up their seat for a guest.

It is said that “It’s not what you say, it’s how you say it.” There is a lot of truth in that, but I don’t fully agree with that statement. I think it’s what you say AND how you say it.

Two of the things that can make or break your church on a Sunday morning are:

  • Your choice of words. (Action)
  • Your heart behind those words. (Attitude)

6 Best Phrases:

1) “May I help you?”

Your guest may be fumbling with an umbrella or negotiating a stroller through the front door, or a family is arriving with several kids. Offering to help is a fantastic way to engage a new guest.

2) “I’ll walk with you.”

Never point, always offer to go with the person. It may only be a 30-second walk, but in that 30 seconds, you have an amazing opportunity to connect with that person.

3) “My name is Dan, what’s yours?”

Offer your name and ask for theirs. A person’s name is deeply personal to them. If you make an effort to ask for their name, it shows you value and care about them as a person.

4) “Can I get you a cup of coffee?”

Don’t worry about whether or not they drink coffee, or might turn down your offer. The gesture matters. The important thing is that if they say yes, you are genuinely happy to get them a cup and make it just like they like it! Serving someone is a powerful form of engagement.

5) “Let me introduce you to my friend ‘David.’”

Helping a guest meet a person or two is a fantastic way to increase engagement. Don’t be pushy, keep it real and natural. But as the opportunities arise, make the introduction. Keep it short and simple.

6) “Is there anything I can do for you?”

This might sound like a summary or catch-all phrase, but it’s an important way to establish early on that you want them to enjoy the best experience possible and that you will go out of your way to be helpful; this is endearing and engaging.

9 Secrets to a Great Guest Experience

It’s time for the second session of the summer term of the 2016 GsD program, and just as in previous summer terms, we are conducting a reading survey course. Over the next few weeks, I will be listing a broad overview of some of the best literature in the field of customer service – and you will quickly see how it connects to Guest Experiences! It’s only an introduction to whet your appetite – the application to the world of Guest Experiences for churches will come in the second summer term!

Synopsis: Chip Bell has written a delicious book that will make your mouth water! As you might guess from the title, Bell uses language and examples from the culinary world to focus on providing “that surprise that takes service from great to awesome.” Subtitled Creating Awesome Experiences Through Innovative Serviceit delivers a delicious journey to innovative service.

According to Bell, there are nine “secret sauces” that form the basis for a customer experience that is served gourmet style.

Outline

> Amazement

Amazement can be defined as “a feeling of great surprise or wonder.” When Guests come to your church, they are probably expecting several things, one of which is to be made welcome. Because today’s church Guests live in a consumeristic world, they often expect more than just a normal greeting; anything less is a negative.

The secret sauce of Amazement takes the welcome concept to a whole new level. To differentiate yourself from your competition (which isn’t other churches, by the way), how can you amaze your Guest? What will you say, do, and/or provide that takes away your Guest’s breath, capturing their attention and ruining their appetite for your competition?

> Animation

Animation can be defined as “ the state of being full of life or vigor; liveliness.” Guests coming to your church will be frustrated by indifference. They spend enough of their day at work or other places encountering boring, comatose service. Surely it will be different at a church?

The secret sauce of Animation is present when your team members are alive and spirited. They anticipate Guests, eagerly welcome them, and leave the Guest’s energy level higher than they found it. What does your organization do to instill and inspire in your teams so that they are full of life?

> Abundance

Abundance can be defined as “a very large quantity of something.” Who isn’t surprised and delighted when receiving a little something “extra”?

The secret sauce of Abundance is demonstrated by the generous attitude your team presents to Guests. Almost magnetic, it attracts Guests because it conveys an unconditional positive regard. How are you developing your teams to go beyond the expected with a generous spirit and attitude?

> Ambiance

Ambiance can be defined as “the character and atmosphere of a place.” As humans, we are wired to favor symmetry. Our psyche reads dissonance in an experience long before our logical mind comprehends the reason. When you weave all five senses (sight, sound, smell, touch, and taste) together, you can create an experience that yields a story your Guests are eager to spread.

The secret sauce of Ambiance involves integrating all the sensory elements of a Guest Experience so they are congruent around a compelling story, theme, or vision. The secret is attention to minute details because the Guest’s brain can pick up any dissonant signal or symbol. What opportunities would you discover if you looked at your organization’s environment and experience with all five senses in mind?

> Adoration

Adoration can be defined as “deep love and respect.” There is no greater gift one can give a Guest than serving them with love. Love is also expressed in how your team members love the organization they represent.

The secret sauce of Adoration comes from ensuring that your front line team members know your organization’s benefits, not just the feature. It comes from investing in your team’s training. What can you do to make your Guests fall in love with the team member and the experience they are receiving?

> Allegiance

Allegiance can be defined as “loyalty of an individual to a commitment or cause.” It is created through the small acts of communication and caring that make Guests feel they can trust your team members to serve them well.

The secret sauce of Allegiance is demonstrated when your team members treat Guests like valued neighbors rather than strangers. It grows as a trusting relationship is developed, with a focus on the Guest, not the task at hand. How will your organization deliver an unexpected surprise to Guests, seeking to build trust with them in every encounter?

> Alliance

Alliance can be defined as “an association formed for mutual benefit, or a relationship based on an affinity in interests, nature, or qualities.” Guests care when they share, particularly if sharing is invited, not expected. Simplicity and sincerity are important to remember when helping the Guest move toward a position of helping you.

The secret sauce of Alliance reminds us that the partnership between team members and Guests always carries a co-created experience. Guest inclusion begins by being comfortable enough to ask the Guest for assistance. It also means being willing at times to sacrifice a little on efficiency or effectiveness for the commitment gained through participation. How are you involving your Guests in a partnership that creates and delivers an exceptional experience?

> Accessible

Accessible can be defined as “able to be reached or entered.” Recent research shows that being easy to do business with trumps every other feature of basic customer service. When a customer feels they can connect with you anytime, even big problems can be reduced to manageable proportions. Make access to stressless service a vital and obvious part of your Guest Experience recipe. After all, “stressed” spelled backwards is “desserts.”

The secret sauce of Accessible is best used by examining your Guest’s experience through their eyes. Often, that involves the conscious effort to see details that we are blind to. When was the last time you took an “empathy walk” in the shoes of your Guests, experiencing exactly what they do?

> Adventure

Adventure can be defined as “an unusual or exciting experience or activity.” Is the Guest Experience you provide more like a light or a candle? Lights are important because they provide us with the capacity to see or see better. Candles do they same thing, but with style. If you want a romantic dinner, you don’t just turn on the light.

The secret sauce of Adventure reminds us that a great Guest Experience is light-like, but an innovative Guest Experience is candle-like. People who deliver great Guest Experiences focus on being good at what they do; people who deliver innovative Guest Experiences seek to add imagination to what they do. What could your organization do to make your Guest’s experience unexpectedly unique?

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

Five People Who Volunteer in Every Church Parking Lot

He is the face of your weekly welcome.

He is the first human interaction every Guest will experience.

He is fighting on the faded front lines of an automotive battlefield.

He keeps chaos at bay by the power vested in a reflective nylon vest.

He is the Church Parking Lot Volunteer.

Not that all church parking lot volunteers are men, it is just that most women are not tempted by the rush of power and vestiges of control found only by directing slow-moving automobiles toward already-obvious decisions. In fact, church parking lot volunteers are a unique breed of servant leader, a people set apart. They possess a keen ability to step right from the parking lot into the worship service, and remain blissfully oblivious to their distinctive “I’ve been outside all morning” smell… suggesting that they may not be set apart enough.

However, as a church leader, it would be foolish to classify every parking lot volunteer into one cliched, amorphous whole. There are at least five distinctive sub-types within this walkie-talkie wearing brigade, each with different needs and motivations.

Here are five types of church parking lot volunteers and clear direction for leading each one:

The Deputy
Marked by his wrap-around sunglasses, fingerless gloves, and Batman-type utility belt, the Deputy carries a flashlight to his post each and every Sunday, no matter that Christmas Eve is the only nighttime service all year. The Deputy insists on wearing an earpiece, even though he was asked to stay on a different channel from the security team after reporting yet another possible disruption/charismatic worshipper entering the building. The Deputy travels the tri-state area all week in his plumbing-supply, or similar sales role. But he has never recovered from that one week spent around the Sheriff’s Office as a part of the Boy Scouts Explorer Program. Leading the Deputy requires the twin disciplines of patience and humor. Not taking yourself too seriously allows room for how serious he is, and playing the long-game of leadership will eventually earn his respect. Validate the Deputy’s role on the team and praise his decisiveness as he regales you with yet another heroic close call story from “Malfunction Junction” – the name that only he uses for the four-way stop next to Guest Parking. But above all else remember this about the Deputy: he knows that deep down in places you don’t talk about in church staff meetings, you want him on that wall. You need him on that wall.

The Squirrel
Maybe this guy is not the best person to have in the parking lot, but it is a Fifth Sunday and everyone else is at the lake. The Squirrel is indecisive, panics easily and usually ends up stopping or sending everyone, all at once. Sweating profusely and constantly spinning around, so as not to be overtaken by a hybrid, the Squirrel is a bundle of nerves when he comes back into the lobby. In fact, he is determined that your “15 Minute Rule” keeping him in the parking lot after each service begins, takes a year off of his life each Sunday. Leading the Squirrel requires you to be a cheerleader turned hostage negotiator every week that he serves. Be sure to tell him he’s doing a good job, but do not give into his demands for a transfer to the coffee bar or handing out bulletins at the worship center door. The stakes may seem higher in the parking lot, but out there, at least the Squirrel’s sweaty palms and shifty eyes are not involved in alienating your First Time Guests.

The Zealot
He is excited to serve. Maybe a little too excited for a Sunday morning. The Zealot proves that it is possible for a Welcome Team member to actually be too friendly. Traffic comes to a complete stop as he high fives each excited child and every confused adult in the crosswalk. Heaven forbid someone have their window down in the parking lot, as inquiries toward whether or not they are having a good day and updates on the morning’s coffee flavor are inevitable. The Zealot loves his role, can be counted on to have the golf cart cobweb-free and ready to go, and loves nothing more than to give you a ride right up to the front door each week. He gets there before any staff member, and your drummer just now realized that The Zealot isn’t in the band. Leading the Zealot is easy: just stay out of his way. He is the ideal volunteer, and can be counted on to take any task. Be thankful for the Zealot and treat him and his kind well.

The Rebel
You can tell your team has a Rebel because you cannot tell him apart from anyone else in the parking lot. The Rebel refuses to wear your silly yellow vest and will only stand where HE thinks the traffic flow needs him most. This rugged individualist has been known to release a Nevada Test Site-type mushroom cloud of vape smoke just as service ends. Simply put, the Rebel doesn’t care. He is not afraid to hold traffic in every direction in order to reply to a Small Group text thread on where to go for lunch. Leading the Rebel is the polar opposite of leading the Zealot. In fact, unless you have raised a teenage son or daughter, you are not actually qualified to lead the Rebel. You cannot tell him what to do. Nor can you hope that he will eventually figure it out. Leading the Rebel well keeps your daily walk with Christ honest, and your best bet is to keep sending him the emails and high-fiveing nothing but air each week. If you think you are up to the challenge, get humble and play two steps ahead of the Rebel, in order to make him think every idea is his idea. And you should just give up on him wearing that vest.

The Hostage
His wife made him sign up for this position, and he makes sure you know it each week. The Hostage shows up to volunteer in the parking lot just as the service is scheduled to start. Without a care, he will shrug his shoulders, linger in the coffee bar for ten minutes and then heroically slink in and join his wife in worship. Just know that the Hostage does not want to be there, and, instead of making sure your parking lot experience is great, his mind is occupied with working out a great escape plan. Leading the Hostage is actually quite simple, set up a direct line to communicate with whomever is holding him against his will. Need an extra 15 minutes for a pre-service meeting? Make sure his wife gets the email. Want an extra hand on Easter Sunday? Promise his captor that the Hostage will be returned unharmed, ready for family photos and afternoon ham.

You may not have a parking lot full of Zealots, but hey, at least you are building a team! Experts say your church will never get past a bad first impression, and the parking lot is where most first impressions are made.
