Sparking Creativity and Innovation

A few weeks ago, my wife and I found ourselves in need of a new vehicle after our previous one died on us unexpectedly. We immediately started our research online in hopes of purchasing a well kept, used Prius (a vehicle we had hoped to purchase one day given the current gas prices!). After visiting numerous sites and speaking with friends who had purchased Prius’ in the past, all we could think about was the Prius. We soon became really familiar with all its features, pricing models, customer reviews, and even warranty options. Whenever we were out, we saw countless people driving one. It was as if Toyota had secretly planted Prius’ all over our city in order to convince us of our need to purchase. Needless to say, the Prius was on our minds.

I think that sparking creative ideas works in an analogous fashion. Just as we anticipated to see the Prius around town, creative ideas become visible if we choose to look for them.

It’s not so much that we work extra hard to develop a process that births creativity. Rather, it’s more important that we posture ourselves to carry a mindset that welcomes and looks for creative and innovative thoughts. As Louis Pasteur once said, “Chance favors (only) the prepared mind.”

Unfortunately, many have given up on the notion that they are creative or innovative. They choose not to see the great ideas that swirl around them in their environment. They lose out because they turn a blind eye to opportunity.

Do You See What I See?

  • Take a moment this week to pause and look around you. Are there things that can help trigger creative or innovate thoughts about the things you’re working on?
  • Invite yourself into new, unexpected environments to explore how others unlike you think about the world. Seemingly unrelated concepts often need to clash to spark creativity and innovation.
  • Breathe and write down “random” things that come to mind when you consider your ideas. Overtime, you’ll discover some interesting connections.
  • Watch a film or listen to music outside of what you’re use to. Take some notes on what you like and dislike about what you’re experiencing. Explain why you feel the way you do.
  • Look at Pinterest (yes, Pinterest) boards on design and creativity. It’s a fun, simple way of visually exploring thoughts.

Creative innovation is all around us. Do you see it?

I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

How to Survive – and Thrive – in a Crappy Culture

Everywhere you turn, you hear about the great cultures at Apple and Zappos and other organizations on those endless “best places to work” lists — and you’re urged to do what they do.

But what about organizational cultures that are irreparably poor? How are leaders supposed to function? A recent blog from Dan McCarthy, a former exec at Paychex and Eastman Kodak, addressed this common reality head-on.

“It’s easy to be a great leader in a company that values leadership, develops leaders, and is full of role model leaders to learn from,” he writes. “What about the rest of us? What about those aspiring wannabe leaders [who] happen to work at one of the other organizations that don’t make the leadership honor roll? Is it impossible to develop into a great leader, and to be a leader, in a bad organization with a crappy culture?”

His answer is no. He offers various tips to managers who find themselves in this situation, including:

1. Clarify your non-negotiable leadership principles and stick by them, no matter what. “In a tough economy, [it’s possible that you] just can’t afford to leave (at least for now),” McCarthy notes. “If you’re in a situation like this, you have to ask yourself, ‘How much are you willing to sacrifice when it comes to your leadership principles and values?’ …If you haven’t already, take the time to develop your own list of leadership principles, values, or rules. Then, given your current culture, ask yourself, ‘Which ones am I willing to be fired over?’”

2. Establish and maintain your own standards of performance and behavior. “Sure, the company may have set the bar so low that any warm body can meet expectations. High performers can give up and poor performers can settle in. That doesn’t mean your standards can’t be higher — much higher. Assess your team using a performance and potential grid and put a plan in place to develop those with potential and gradually weed out the bad apples.”

3.  “Be the change you want to see in the world.” – Mahatma Gandhi When it comes to developing and encouraging leadership, actions speak louder than words. Be a safe haven for other aspiring leaders to come out of the closet. In a crappy leadership culture, role model leaders are few and far between. If you’re being a leader, people will be lining up at your door looking for advice, coaching, and mentoring.

5 Leadership Lessons from Abraham Lincoln

When I discovered a new movie on the life of Lincoln was in the works, I was curious to learn more about Lincoln’s administration and his political career. The fhit movie is based on Doris Kearns Goodwin’s popular book, Team of Rivals: The Political Genius of Abraham Lincoln, a masterful telling of Lincoln’s story that follows the lives of each of his cabinet members.

Here are a few leadership lessons from the life of Lincoln as described in the book.

Lesson #1: Know When to Act and When to Wait.

Lincoln knew when to speak and when to remain silent. He knew when to act and when to wait.

In reading the book, I found myself on occasion wanting Lincoln to hurry up and make a decision, only to later discover that making his views public too soon would have sabotaged his chances for seeing lasting change. Whether he was hiring or firing, giving speeches or staying silent, he had an uncanny ability to gauge public opinion. He usually waited for the public to catch up with him before making pronouncements.

At the same time, Lincoln wasn’t afraid to lead. When he knew his actions would likely sway more people to his point of view, he got out in front of them and acted. But he only did so when he was sure he wouldn’t lose the people lagging behind. He was keenly aware of what Malcolm Gladwell called “the tipping point.”

Lesson #2: Don’t Take Things Personally.

Lincoln was hard to offend even when offense was warranted. For example, consider the brashness of General McClellan, who once kept Lincoln and secretary of state William Seward waiting in his parlor until he decided he wasn’t up for visitors and went to bed. As the reader, I wanted to climb into the pages and get in McClellan’s face to yell, “This is the president of the United States!”

Likewise, when cabinet member Salmon Chase undermined Lincoln and sought in vain to replace him on the Republican ticket in 1864, Lincoln shrugged off Chase’s ambitions, saying, “He has the White House fever.” Not only did he choose not to begrudge Chase’s antics, Lincoln later recommended him for the Supreme Court as Chief Justice.

And who can forget William Seward’s arrogant snubbing of his future boss? Seward received more than forgiveness; he received a lifelong friendship.

Though others were astonished at Lincoln’s forgiving spirit, Lincoln knew his responsibilities were too important to let personal squabbles keep him from the task at hand. By not seeking to establish his honor, Lincoln became all the more honorable.

Lesson #3: Be Strategic in Your Diversions.

Some cabinet members muttered about Lincoln’s frequent attendance at the theatre. The times were too serious for such trivial pursuits, they thought.

But Lincoln chose to be refreshed precisely because the times were serious. Compare pictures of Lincoln during the first year of his presidency compared to the last. It’s obvious the horror of war and the personal loss of a child weighed heavily on him.

To maintain his vibrant spirit, Lincoln planned a daily carriage ride every afternoon with his wife – a few precious moments to unwind and hear of other things. He frequented the theatre, where he would lose himself in the humorous plays and musicals of the day. It was because Lincoln took his job so seriously that he looked for ways to relieve the pressure of his office.

Lesson #4: Tell a Story and Paint a Picture.

Lincoln’s oratorical skills are legendary, but not everyone in his day was impressed. Many thought he was a hick, a country “railsplitter” from Illinois who wouldn’t amount to much as president.

But Lincoln knew the power of a story. That’s why his speeches are full of analogies, pictures, and anecdotes. Being a “commoner” was a badge of honor that helped him communicate to the men who gave their lives on the battlefield, the families who buried their young, and the slaves who desired their freedom.

Lincoln had plenty of practice in story-telling. His humor is well-documented by his contemporaries. He kept his kids up at night with tales of adventure. Though pictures often show him looking dour and depressed, the real Lincoln was a jovial man who knew the power of a story.

Lesson #5: Do the Right Thing Even When It is Costly.

There are times when Lincoln was under enormous pressure to fire members of his cabinet, to make changes in personnel, or to hold back on issues related to emancipation. Lincoln could have succumbed easily to outside pressure. Quick decisions might have given him immediate popularity.

But Lincoln understood the fickle nature of politics and refused to bow to the heat of the moment. He decided to do the right thing and accept the fallout. He took responsibility for his administration’s mistakes even when his subordinates were at fault. At personal cost to himself, Lincoln chose the high road, sometimes paying for it in initial political strategy, only to find respect from his countrymen increasing over time.

Conclusion

Lincoln was a great president because he was a great man. Team of Rivals shines light on the wisdom of his strategies and decisions.

Personal Vision Questions for Your Vacation, Sabbatical, or Downtime

This year, the stakes feel higher with personal clarity for a variety of reasons. My ministry is growing, my family is growing. Growth always means more complexity; more options, more distractions, more opportunities, etc.

In order to maximize the time, I created a list of question to think through. What’s most interesting to me is how some of my questions have changed. The questions with the astericks are ones I have never considered before. The main point of this post then, is not to give you my questions but to challenge you to write your own.

Here’s what it looks like for me:  A month before my downtime I carved out a 3-hour time of focus. For me its a plane ride. I spent time in the Word and prayer.  I journaled a bit. Then I wrote questions. I didn’t worry if they are good questions or not. I didn’t worry about answering them.

Why not give it a try?

Here is what I will be thinking about over the next 30 days.

  • What is God teaching me right now?
  • How do I want to spend my time every day?
  • What is the single greatest way I want to change how I spend my time everyday?
  • What is the single greatest thing I don’t want to do everyday that I currently do?
  • What are my greatest strengths as I understand them now?
  • What are my greatest limitations as I understand them now?
  • *How have my accomplishments enabled me to better leverage my strengths?
  • *How have my accomplishments magnified my weaknesses?
  • *How is money influencing my strategy and direction inappropriately?
  • What are time-limited opportunities that I now have?
  • *How am I misdirecting my best time and energy?
  • *Where do deepest my frustrations come from? Why?
  • What ideas am I most excited about?
  • What is the single most important thing to do or decide to do right now to achieve my life vision?
  • *How am I failing to give my best time and energy to my family. Why?

How to Use a Bucket List for a More Meaningful Life

If we did the things we were capable of, we would astound ourselves. – Thomas Edison

This week I got to check something off my bucket list- a great escape to the island of Santorini, Greece. Santorini is undeniably one of the most beautiful places on earth.

I’m not sure what first sparked my interest in visiting the Greek Isles. Was it pictures in 5th grade world geography or one of those jet way wall murals that haunts you forever? Maybe it was the setting of a movie I can’t remember, or a picture in my Greek textbook at seminary? (Wait, that book didn’t have pictures!)

I guess it doesn’t matter. For as long as I can remember I have had an Eden-echo in my soul, calling me to this place. Hence its high position on my bucket list.

Speaking of “bucket list,” where did the idea come from? The 2007 movie entitled, “The Bucket List” by Morgan Freeman and Jack Nicholson embedded the term in our social vocabulary.  Two terminally ill men escape the cancer ward with a to-do-list to accomplish before they “kick-the-bucket.”

What about you- do you have a bucket list?  Have you recorded a set of goals to accomplish or things to do before you die? If not, why not start one? If so, when was the last time you checked something off?

While basking in sunset of my Aegean paradise, I reflected on some of the steps I have taken to fulfill my dreams. And I thought about you- friends, acquaintances, fellow ministers, and anonymous blog readers.  What is really required to propel us toward our dreams?

I sketched out a short blog series that I hope will assist you, whether you’re excited to start, ready to refresh, or even feeling too overwhelmed to think about the future.

Warning: If Your Brand is You

Here’s a principle you need to understand in leading a church, team or organization.

I see many church planters, pastors, and other leaders who build their organization closely around their own identity. They brand the church or the organization, very closely associated with their personality.

When you think of the church…you can’t help but think of them.

In fact, you may think of them even more than you do the church.

It has their flavor, their culture, their stamp. That happens naturally in leadership. It’s unavoidable to an extent. People like to follow a leader. People follow a person. But, these leaders seem to do so purposefully.

I’m not saying that’s wrong. It is certainly one option. I even encourage personal branding in this post. And it often works.

(Unless, of course, it’s done out of arrogance or in the case of the church it’s done at the exclusion of the real brand of a church…Jesus!)

But here is the warning…

If you brand something around you….

It will be harder to hand off should you ever or when you ever need to.

You can build a brand around your name, your personality, your particular flavor…

You can probably be successful at it…maybe even more successful at it.

The problem is that when you build around yourself…when you don’t give others a seat at the table of leadership…when you don’t let others share the “brand”…

…and then you leave.

What happens to the brand?

It often leaves with the one it was branded upon. Then others have to build a new brand.

Makes sense, right?

I’m not saying it’s impossible to brand around a person…lots of organizations have…some continue to be successful…it’s just more difficult. Take this blog for example. Who else wants the brand, right?

If you want the vision to last long after you are gone…

Build your brand around a vision that is bigger than you….known for more than just your name.

7 Practices to Grow a Culture of Innovation

Innovators working on solving problems and coming up with creative solutions rely on crafting the right questions. Leaders who are helping others to grow and innovate are always trying to craft the best questions to make a difference.

In The Pause Principle:  Step Back to Lead Forward, Kevin Cashman identifies and discusses Seven Practices to Grow a Culture of Innovation(Pages 128-129) that will not only help your team grow, but will force them to own their unique learning experiences.

Here they are:

1. Be on-Purpose: Take the time to clarify your motivating values and compelling purpose, individually and collectively. Purpose fuels energy and drive to go beyond what us, and it continues until something extraordinary has been created.

2. Question and Listen: Step back to be open and curious by using the language of innovation: questioning and listening. Strive to ask the extra question to challenge yourself and others to go deeper and stretch further.

3. Risk Experimentation: Have the courage to accelerate through failure by building momentum and speed through new learning. Experimentation steers us to our eventual destination through its roadblocks, twists, and turns, as long as we are learning agile and creative enough to persist.

4. Reflect and Synthesize: Set aside time, in the manner that works for you, for integration and synthesis of ideas, options, concerns, and initiatives. Identify your best way to daily or weekly “cut through all the clutter” to gain clarity and reveal new possibilities.

5. Consider Inside-Out and Outside-In Dynamics: Step back to consider the forces shaping the future by looking at both internal and external cues. Foster optimal creativity internally and consider competitive, global, and futuristic dynamics in an integrated manner.

6. Foster Generativity: Take the time to connect, coach, mentor, and develop your people. Constructively challenge their thinking, strategy, and behavior through the lens of innovation…Grow your people to grow a culture of innovation.

7. Be Authentic: The innovation potential of your teams or organization will be directly proportional to your innovation embodiment. Make sure your behaviors are not unknowingly limiting a culture of innovation.

Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

Innovation Big and Small

Can big companies innovate?

Of course they can. Even though that question has been getting asked a lot recently, it’s not really a very interesting one.  It actually goes back at least to Schumpeter, who thought about the issue throughout most of his career.  He famously changed his mind on the question of big versus small, mainly because the process of innovation changed during that forty year period.

A much more interesting and useful question is: what can my organization do to be more innovative?  The point is that innovation is not deterministic – you’re not doomed if you’re big, and you’re not automatically innovative if you’re small.  The critical issue to figure out how innovation fits with your strategy and then what skills and processes you need to innovate in your particular context.

Size becomes important when you think about context – the way that you innovate will be different if you are big than it will be if you are small.  No matter what the context, innovation is a process – it’s the process of idea management.  I’ve pictured it something like this:

However, in the excellent report on public sector innovation in Australia, Empowering Change (downloadable here), led by Alex Roberts, they had a slightly different version of this model.  It was adapted from a report on public sector innovation from Deloitte, and theirs looks like this:

 

I made the fourth circle red, because that is the one that I’ve always had some trouble getting my head around.  But some of my recent discussions have given me some insights into this.  The report describes Sustaining Ideas as “keeping the innovative initiative going and integrating it, which includes monitoring and adapting where necessary .”

This ends up being one of the key areas where innovation is different for big and small organisations.  If you are a startup, you don’t need to worry too much about sustaining innovation initiatives.  If you fail to do this, you go out of business.  Simple enough.

But if you’re big, you have plenty of other things to worry about.  You have quarterly objectives to meet.  You have other processes you need to make more efficient.  And so on.  Not so simple.  So if you’re big, and you’re trying to innovate, a lot of effort needs to go into this part of the idea management process.

So while big firms can indeed innovate, this means that they need to manage the process differently – there’s no one-size-fits-all solution – sorry!  If you’re big, what are some of the things that you should do?  Here are some ideas:

  • Increase your innovation speed. If you’re going to innovate like the small, agile organisations, then you need to act more agile yourself.  Here’s Phillips again, in a different post on the importance of velocity in innovation:
    If these assumptions are true, then VELOCITY, as defined as speed in a specific direction, becomes very important for a firm’s ability to grow and compete. Relying on long product life cycles is not an option. Customers will demand new products, new features at an ever increasing rate. Firms can’t simply “dump” older technologies and products into “developing” markets because those market too understand the product/feature acceleration and reject older products.

    Phillips recommends innovating your product development process, making innovation a core part of your strategy, and building executive support for this vision as the three critical steps to achieve this.
  • Open up!Think about the five steps in the innovation process model.  What are big firms good at?  They are great at getting things to market – that’s how they’re big.  So they have idea diffusion covered pretty well.  But this is often a huge problem for smaller organisations.  They might have brilliant ideas, that have been executed very well, but they can’t get anyone to pay attention to them.  How do they get around this? Collaborate.That’s the point that Ralph Ohr raised in his recent post, and Scott Anthony makes a similar point:

  • WSJ: Are you saying startups are no longer capable of innovation?
    Anthony: I don’t want to go so far as to say startups are pointless. But today, the second a startup has had a taste of success, the race is on, because anyone can copy them.
    WSJ: What’s in store for these smaller companies then?
    Anthony: They have to recognize their success can’t be predicated on the stupidity or slowness of big companies. It might be time to start thinking about partnering with a big company instead of just being pirates.
  • Get to know your customers deeply. Often, big firms resist innovation because they think that they know best.  But one of the things that they can do with their extra resources is invest more in learning what their customers really need.  And you don’t do this through focus groups – you build deeper knowledge than that. One way to do this is to follow the customer home – as Soren Kaplan explains:

  • Intuit’s innovation success is tied to a value for finding and savoring customer surprises–unexpected insights about customer needs, problems, and desired experiences that can’t be anticipated or pre-defined. That’s why the company does customer “follow-me-homes,” where everyone from CEO Brad Smith to engineers and marketers immerse themselves in the customer’s natural environment to see how things are working (or not) in the real world.

This is actually one of the techniques of ethnography, something that PARC has been investing in over the past few years. Ellen Isaacs from PARC talks about how this works:
With ethnography, you’re more interested in what people do than what they say (usually two different things), and you’re more likely to come out of it with answers to questions you didn’t know to ask. At its best, ethnography uncovers “aha!” insights that transform thinking. But since nobody knows know what they’ll learn, there’s no guarantee — and that makes people nervous.

The issue isn’t big versus small.  And size doesn’t determine whether or not you can innovate.

The question to address is: What’s best for us?  And the key point is that the answer will probably be different if you’re big.

7 Reasons Your Project Stumbles

Not as catchy a title as Maslow’s Hierarchy of Needs, but I hope you’ll walk through this with me:

I can outline a strategy for you, but if you don’t have the tactics in place or you’re not skilled enough to execute, it won’t matter if the strategy is a good one.

Your project’s success is going to be influenced in large measure by the reputation of the people who join in and the organization that brings it forward. That’s nothing you can completely change in a day, but it’s something that will change (like it or not) every day.

None of this matters if you and your team don’t persist, and your persistence will largely be driven by the desire you have to succeed, which of course is relentlessly undermined by the fear we all wrestle with every day.

These seven elements:

  • Strategy
  • Tactics
  • Execution
  • Reputation
  • Persistence
  • Desire
  • Fear

These seven elements make up the seven points of the acute heptagram of impact. If your project isn’t working, it’s almost certainly because one or more of these elements aren’t right. And in my experience, it’s all of them. We generally pick the easiest and safest one to work on (probably tactics) without taking a deep breath and understanding where the real problem is.
