Conquer Big Creative Projects Using Past, Present, and Future Focus

In the past 25 days, I have written five chapters for my first book, which currently stands at 35,554 words of text. This writing has happened around also taking three out-of-town trips, working with clients, writing my newsletter, completing guest posts, giving virtual training courses, keeping in touch with family and friends, and still sleeping an average of 6.5 hours a night (the amount I need to be at my prime). At first, I feared that I might lose my typically peaceful approach to work because of the enormity of the project and the tight publisher’s deadline. But by using the techniques described below, I’ve found it possible to manage a huge increase in my workload without becoming frantic. Here are my secrets to using past, present, and future focus to tackle a large creative project with a fixed deadline:

Past Focus: When to Look Back

Big Picture: Looking backward plays a critical role in making your overall project plan. Before you begin, take some time to review any similar creative work. For example, if you were an illustrator taking on a new commission to illustrate a brochure, you might think back to a previous project in which you had to generate a similar volume of work. Then, based on the hard numbers from this past experience, you can estimate about how long you think it will take you to complete your current project and block out the time accordingly.

Day-to-Day: Once you have your overall plan in place, assess your actual versus estimated progress on a daily or weekly basis and adjust the plan accordingly. For instance, you could make a goal of finishing 1 of 10 illustrations this week and set aside 8 hours to do so based on your previous experience. If you get to the end of the week and haven’t gotten the work done even though you put in 8 hours, you can decide how to allocate your hours the following week to finish the first drawing and keep on schedule for the other 9.

Looking backward plays a critical role in making your overall project plan.

Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

Reactive vs. Creative Leadership

In my free ebook Leadership That Changes the World (if you don’t have a copy yet, you can download it here), one of the things I talk about is the difference between a Reactive Leader and a Creative Leader. A Reactive Leader is one that habitually focuses on the many problems, obstacles and other forms of resistance that regularly show up in leadership. They are drawn to see what’s not working, what’s broken, what’s missing, and so on, and spend the bulk of their energy attacking these issues. They are the leaders who say (even proudly) that leadership is problem solving, and if you aren’t solving problems, you aren’t a leader. While there is certainly some truth to that statement, I think it’s a particularly weak and narrow view of what leadership is and can be.

Conversely, while a Creative Leader certainly does address problems and obstacles that arise in leadership, that isn’t her primary focus. Rather, the Creative Leader is laser-focused on the vision she wants to create. She’s fueled by the inspiration of positive action toward a compelling dream of what could (and what she would say, must) be. Instead of spending her energy moving away from what she doesn’t want (i.e. fending off unwanted obstacles and problems that arise on the path), she focuses the bulk of her passion on moving toward what she does want ~ her compelling vision made real.

I really enjoy snowboarding, though I confess I’m no shredder. Still, I do love a challenging run. I especially enjoy boarding through the trees. The challenge and art of weaving my way through a dense patch of giant conifers is both exhilarating and strangely peaceful to me. But on my first attempt at boarding through a forest, I couldn’t slide more than five feet before crashing into a trunk. Same thing happened on my second attempt, and my third, and my eighth, and my tenth. It was like these trees had some extra gravity or something; no matter what tactic I tried, they kept sucking me in. It was not only frustrating; it was exhausting!

Finally, I humbled myself and asked a buddy of mine (who boarded effortlessly through even the darkest of dark woods) to take a run with me and watch me to see if he could diagnose what I was doing wrong. We didn’t have to go more than two crashes in for him to see exactly what the problem was.

“You’re looking at the trees,” he said.

“Of course I’m looking at the trees,” I said, a little incredulous. “I’m trying to avoid the trees.”

“That’s the problem. You’ll go where you’re looking. To ski through the forest, don’t look at the trees. Keep your focus on the spaces between the trees.

On my next run, I made it all the way through the woods without a single crash.

That’s the essential difference between a Reactive and a Creative leader. The Reactive Leader keeps a vigilant watch on the trees, and so keeps slamming into them. The Creative Leader knows the trees are there, but keeps his focus on the spaces between them, on where he wants to go (not where he wants to avoid going). When you do this, the trees can actually become part of what makes the journey fun.

I think this is part of the lesson Jesus was trying to teach Peter when he walked on the water.Get obsessed with the waves, and you’ll lose heart and start to sink. Keep your focus on the compelling vision in front of you, and miracles happen.

So, if you’ve been stuck in a reactive leadership paradigm, how can you make the shift? Here are a few tips I often suggest to my clients:

  • Make Your Vision Truly Compelling. And by “compelling,” I mean it sucks you in, gets you excited, awakens your courage and sense of wonder, strikes you as beautiful, and genuinely compels you to action. If your vision doesn’t do that, it isn’t compelling enough to hold your attention when obstacles and problems appear to distract you off focus.
  • Leverage Your Vision to Solve Problems. When challenges arise, instead of putting your full focus on them, keep one eye trained on your compelling vision. Imagine what your team will be like once your reach your goal. Imagine the way they’ll interact, the confidence they will stand in knowing that the vision has been made real. What would that “future team” do to resolve this problem? How would they handle it? The more you can lead your team (and yourself) to stand in that future reality, the more creatively you will deal with problems and the more quickly  you will reach your goal.
  • Reframe Problems as Possibilities. When problems arise, do some personal wisdom sleuthing. Ask yourself: What’s the opportunity this problem opens up for us? What’s the gift here? How can this problem be leveraged to create something beautiful/powerful/in service of our vision?
  • Stop Resisting Problems as Things That Shouldn’t Be Happening.Problems, obstacles and resistance are a normal, healthy part of any change process. In a way, problems in an organization are analogous to pain signals in an athlete’s body. When problems arise, it’s a pain signal pointing to a danger that something isn’t working the way it needs to work to reach the goal. It isn’t evil or unfair; it’s a natural and expected part of growth. Accepting this can go a long way toward reducing your fear when problems show up.
  • Hold Daily Personal Strategy Sessions. As a part of your daily devotional time, take a few minutes to look at your schedule for the day ahead and ask yourself: What do I want to create today? What attitude do I want to inspire in my team? What blessing do I want to leave in my wake? How can I remind my people of our compelling vision today? Based on your responses, choose one or two actions you will take each day to train yourself to lead from a creative rather than reactive stance.

 

The bottom line is this: To be a Creative Leader, don’t focus on what you’re trying to avoid. Instead, look at what you want to create, and lead from there.

I'm not a leader or church employee, but I love the concept. Same with bowling--don't look at the pin, aim for the space between the pins and you'll be more likely to score better because you'll knock more out. I'm going to do this on a personal level: "as part of your daily devotional time, take a few minutes to look at your schedule for the day ahead and ask yourself: What do I want to create today? What attitude do I want to inspire in my [environment]. What blessing do I want to leave in my wake?" I'll try to relate it to physical, spiritual, environmental, relational, financial, and paid work areas.

The 3 Lenses of Visionary Leaders

Good leaders create a vision, passionately articulate the vision, and relentlessly drive the vision to completion.”

Before we look at organizational vision, consider the literal example of vision and the human eye. Very few people have perfect 20/20 vision. According to the National Eye Institute (of America):

  • More than 12 million Americans can only see things clearly at a distance (farsighted);
  • More than 32 million can only see clearly those things or people who are close by (nearsighted);
  • While a full third have blurry vision due to a less than perfectly round eye surface (astigmatism).
  • More than 150 million Americans use corrective eyewear to improve their sight.

 

There are corrective lenses for each of these conditions, enabling people to improve their sight. This principle has application to visionary leaders as well.

Here are three lenses you need to apply to your organization in order to create, articulate, and drive your vision forward. Think of these metaphoric lenses as perspectives or filters if it helps.

Diagnostic Lens. Before a vision can be created, you need to clearly understand what’s worked and what hasn’t. It’s also critical to recognize the current position of your organization and use that as a starting point. Additionally, you also need to identify existing obstacles, procedures, and personalities that may undermine your vision at various stages. These may be difficult for you to see, especially if you’ve been with the organization a while.Why? You may have developed an institutional “blind spot.” (Eventually, this happens to every leader.) If so, this may require you to solicit input from a “fresh pair” of eyes—an unbiased insider or an external consultant.Once you have completed your diagnostics and you have a clear view of the organization and its needs, you need to incorporate your findings into the overall vision.

Innovation Lens. Innovation is often “hiding in plain site.” It requires you to cultivate a specific perspective in order to enable it to jump into view.For example, consider the challenges of trying to innovate the following commoditized products: paint, glass, and duct tape – pretty dull and boring at first glance with little opportunity. For decades, industry leaders did not see anyway to innovate on those products and increase their revenue. Yet:

  • Sherwin-Williams developed a square, stackable, pourable paint container that revolutionized the industry.
  • Corning innovated away from cookware, to fiber optic cables, flat-screen TVs, and biotech lab tools.
  • Duck Brand duct tape breathed new life and profitability into the category with fashion-focused line extensions in a rainbow of patterns and colors.

 

In each case, the opportunity for innovation was always there. But it took visionary leaders to create an environment where others within the organization could see the opportunity that was right in front of their eyes, articulate it, and bring it forward.

Unseen Lens Ultimately, as a visionary, you are going to have to lead your organization down a path it’s never been before. This requires the use of the “unseen” lens which will set the course for the desired future state.

  • Christopher Columbus had to apply this lens when he set off to find the new world, at a time when everyone thought the world was flat.
  • President Kennedy had to apply this lens when he pledged to put an American on the moon in the 1960s.
  • Steve Jobs did it time and again when he challenged Apple to launch the iPod, MacBook , iTunes, and iPhone.

 

As a visionary leader, you need to be your organization’s eyes into the future, driving it’s performance down a pioneering path.

In order to be a positive, transformational leader you need a clear vision if your organization is going to survive and thrive. But you and the vision are indistinguishable. Without a clear vision, you won’t last. And without a visionary leader, neither will the vision.

Play to the Size of Your Heart, Not the Size of the Crowd

A band recently taught me an incredibly simple truth about being awesome.

Their name is Seryn and they’re from Denton, TX. They kind of remind me of Mumford & Sons with more instruments and less British accents. Each member plays approximately 37 instruments and they constantly switch them out in the middle of the songs.

I first saw them play at the Catalyst Conference in front of 13,000 people. I was blown away by the energy they filled that arena with that day. They were unbridled with their passion, as if they couldn’t believe they got to play music in front of people.

I wrote about them on Facebook. A few days later, someone in the town next to ours emailed me. He said, “I saw you liked that band Seryn. They’re playing a house show in my living room. Do you and your wife want to come see them?” We did. So we did.

And it was an awkward experience at first. We just walked up to a small ranch house in the suburbs and knocked on the front door. Everyone there knew each other, except for us. We stood in the kitchen, having one of those really intense conversations you launch into with someone when you’re trying to pretend you’re not uncomfortable.

“What do you think these cabinets are made of? Pressed wood? Is that right? I would have thought they were another kind of wood. Interesting.”

An hour later, Seryn drove in from New York and set up all the aforementioned instruments in Larry’s living room. They tuned everything, had a sip of water, and then launched into their set.

I expected they’d play at a 3 or a 4, whatever the appropriate level of music is for a corner of taupe carpet next to a loveseat. I was wrong.

They didn’t play to the size of the crowd, they played to the size of their heart.

And it’s apparently huge.

The same joy I saw them dominate a stage of 13,000 people with weeks before was on display that night in a room full of 60 friends and two weird outsiders who seemed inappropriately interested in the cabinets. It was like Seryn couldn’t help to play that way. That was what was inside their heart.

Awesome doesn’t let the crowd determine the size of the performance. Awesome gets up for 2 people or 200. Awesome writes great books even if no one is going to read them. Awesome sweeps store floors when no one is looking.

Awesome can’t help itself.

Awesome has a huge heart. And that’s what it always plays too.

The size of the crowd doesn’t matter.

The applause of the audience doesn’t matter.

The money you make singing doesn’t matter.

And I hope you get all those things. I hope you have huge audiences and screaming fans and more money than Scrooge McDuck in his money bin. But, long before any of that, I hope you’ll learn the simple lesson Seryn taught me:

Play to the size of your heart, not the size of your crowd.

The Two Lists You Should Look at Every Morning

A study of car accidents by the Virginia Tech Transportation Institute put cameras in cars to see what happens right before an accident. They found that in 80% of crashes the driver was distracted during the three seconds preceding the incident. In other words, they lost focus — dialed their cell phones, changed the station on the radio, took a bite of a sandwich, maybe checked a text — and didn’t notice that something changed in the world around them. Then they crashed.

The world is changing fast and if we don’t stay focused on the road ahead, resisting the distractions that, while tempting, are, well, distracting, then we increase the chances of a crash.

Now is a good time to pause, prioritize, and focus. In order to do this, I suggest you make two lists every morning.

If You Have to Live by the Rules…

Write better rules…

That principle came to me recently in a personal illustration.

Cheryl and I love to travel, and we have done a lot of it together. Several years ago we realized that we were getting close to visiting all 50 states. Friends of ours had that as a goal of theirs, so we adopted it. Again, our goal was simple: visit all 50 states together. Since then we’ve planned many of our vacations around trying to get to all 50 states. At present count we are missing 9 states.

Cheryl needs a plan, so we needed some criteria in her mind for the visits. So we developed the “rules” for a state to be considered “visited”. There were only two rules:

  • We had to be in the state together.
  • We had to spend the night there.

 

Pretty simple, right?

Recently we were on vacation attempting to cover a few more states. Our plan would allow us to mark four states off our list. As we started planning, however, we realized we could mark five states off our list, if only we didn’t have to “spend the night there”. Our own rule got in the way. As anxious as we are to mark off all 50 states, especially since we are so close, we still had a rule to follow.

Then the thought occurred to me. They were our rules. We could change them if we want to. We could say we had to eat a meal there. Or we could say we had to spend 6 hours there. But, the point I’m making:

We could change the rules and still not alter our original goal…to visit together all 50 states.

It was a huge relief. Cheryl agreed. We added the fifth state to our list. As it turned out, we were able to spend the night there, but not out of the pressure to obey a rule, but because we wanted to.

Now that’s a silly example, but it illustrates a much bigger problem we face in many churches and organizations.

Sometimes we confuse our rules for our goals.

Rules aren’t goals. Goals aren’t rules.

Rules are meant to help us attain goals, not keep us from them. We need rules. They guide our way to progress.

As much as rules are a part of the process…

Why live by rules that keep us from accomplishing our goals?

Many times we limit ourselves to doing things strictly according to rules we’ve set for ourselves, or others have set for us, but they actually hinder progress. Instead, we don’t need to change our end goal. We don’t need to lower our standards. Many times we really just need to write better rules.

Seven Characteristics of Advancing Leaders

I am a leader watcher.

Indeed I have observed and learned from leaders as far back as my memory takes me. At this phase of my life in my late fifties, I continue to enjoy watching and learning from leaders. My son, Jess Rainer, and I did a study and book on the Millennials. Our research included leadership issues related to this young-adult generation.

But my observations are not limited to just this generation. To the contrary, my leadership research spans multiple generations in multiple vocations. I am particularly fascinated to watch those persons who are obviously on the move, who seemed to be both present and future leaders. Recently, I made an attempt to summarize seven general characteristics of these leaders who are advancing in their organizations and in life in general. Here are the seven traits I noted, none of which should be a surprise:

  1. Strategic. Advancing leaders not only do what they are assigned, they are always thinking ahead. They take on responsibilities well beyond what their supervisors expect of them. While they do excel at tackling today’s work, they are always thinking about what needs to be done for the future betterment of the organization.
  2. Joyful. The leadership literature twenty years and older rarely mentioned joy as a characteristic of advancing leaders. That is not the case anymore. These leaders have devoted followers because the leader himself or herself has a joy that is contagious. As a corollary, advancing leaders tend to have fun with their work.
  3. Articulate. These leaders have good communication skills, both verbal and written. If they are not particularly adept at communicating, they make their improvement a high priority in their leadership development. Advancing leaders speak well and write well.
  4. Humble. Again, the leadership literature of just a couple of decades ago rarely spoke of humility as a positive trait. To the contrary, some of the older publications implied that humility could be perceived as a weakness. Confidence moving toward arrogance was not uncommon among the leaders of the past. Today, advancing leaders are more likely than not to have a humble disposition. Confident humility actually engenders followship.
  5. Hard working. This trait has not changed over the years. Leadership is earned with hard work. Perhaps more today than the past, leadership is not handed to entitled persons. Advancing leaders are paying their dues today.
  6. Grateful. If you want to see a stark contrast between an advancing leader and someone who is not, listen to their conversations. Advancing leaders are always grateful for opportunities; they rarely have a sense of entitlement. Others are more likely to complain about the organization, co-workers, the government, the leaders in the organization, and others. It’s never their fault; someone else is to blame. To the contrary, advancing leaders take responsibility and express gratitude regularly.
  7. Innovative. Advancing leaders are creative and innovative. They have the ability to think outside the box. When they hit a roadblock, they just seem to find a way to move around it. Many of the great ideas of the future are being formulated in the minds of these leaders today.

 

It is indeed fun to watch these leaders as they advance in organizations and society. They are changing the world for the better in the future. Many of them are changing the world for the better today.

When Innovation Fails

In business we speak a lot about “innovation” — how to foster it, how to drive it, how to implement it. But what do we mean when we talk about “innovation”? A recent WSJ article broached the subject and, rather accurately in my opinion, revealed what we have all known for some time: even when organizations are not necessarily doing anything groundbreaking or new, they still call it “innovation.” Just because it just sounds grander.

Incremental changes are referred to as innovations. Tweaks to products are considered innovations. Reorganizations to “better serve customers and markets” or to “align internal capabilities” are intended to make companies more innovative; in fact, they are often touted as innovations in and of themselves. We have missed the point. These are not “innovations” – rather they are simply “improvements.”

Here’s what we usually see: Management decides that they need to innovate. Individuals and teams form a working group, establish a charter, and set out to work on innovation improvement initiatives. The results are usually a rehash of something they are already doing, perhaps with some improvements on the margins, all complicated by Gantt charts, red-yellow-green dashboards and issue logs. If, after some time, these “innovation” teams paused and reflected on their efforts they might even feel some sense of accomplishment — because anything other than achievement would indicate that their efforts were a colossal waste of time.

Trust me, I know firsthand.

Earlier in my career, I was appointed to an “Innovation Board.” It was a novel concept, and the aim was to find “new and innovative ways to increase revenues significantly.” The 15 people on the team were assembled because we all (supposedly) had “been around” and were known for questioning the status quo. We were also relatively senior — principals, directors, and senior managers. We brainstormed, broke into teams, and came up with the ideas that would “make the next market.” Very quickly, we also realized that a team of four (since we had broken into four smaller teams) didn’t have all the answers. Fast forward to the end result: a lot of time, some frustration, and a bunch of small improvements — but little in the way of innovation.

So where did we go wrong?

First, we lacked enthusiasm. None of us went into the process with a sense of passion that we could, or even should, find something new and different. We were appointed, and as we all know, when you are tapped on the shoulder, you don’t say no, lest you jeopardize your next promotion.

Second, we were all senior. Way too senior. Yes, a senior leader’s perspective is useful, but much more important is that of the many customer-facing people who are dealing with these issues everyday, trying to fix what is broken, seeing what others are doing, and who know (almost without thinking about it) what is wrong with how the company does what it does. They have less to lose by challenging and questioning, and it doesn’t form the basis of what made them successful. Conversely, how eager are leaders to challenge that which made them successful in the first instance?

Third, no-one knew what we were trying to do. Who cared if we had spent 100 hours working on building something new and exciting? The other 14 people, maybe. And those who did know about our little initiative? They looked at us as though we had all the answers; by being placed on the “Innovation Board,” we were seen as the innovative thinkers — and, as a result, others were left feeling that they lacked what it took to generate fresh, game-changing ideas. How wrong.

The way we tried to create innovation — organizing, prescribing, and delegating it — didn’t work. Yes, these groups may improve things — maybe even a lot of things — but rarely is this “innovation.” Producing the next product (like the iPod) or creating a new market (Instagram, without a big team) that had never existed before — that is innovation. Microsoft creating the Surface — not so much innovation, and more catch up? Thinking once an innovator, always an innovator — not a path to success.

Innovation does not come out of a controlled situation. If you want more innovation, allow more chaos. Follow these steps to create that chaos.

1) Use only volunteers. Who in your organization feels excited about trying to build that next product or market? Let THEM — the people on the front lines, who are doing their day jobs, who happen to know your business better than anyone else — into the process.  Jim Whitehurst of Red Hat figured this out. Others have too.

2) Sponsor an environment that encourages risk-taking. It’s fantastic if an employee takes initiative and risks making innovation. What do you do if they fail? Are they punished? You can be certain if an employee is punished for taking a risk toward innovation, that other employees will not be taking any risks.

3) Make time for brainstorming. It takes time, and sometimes it takes creating a particular environment to get employees into an innovative mindset.

This approach will foster some truly transformative ideas, and there will be an enthusiastic base of supporters ready to turn those ideas into action.

Now that’s a novel approach. Maybe, dare I say, an innovation.

Interdependence Day

It may seem odd to discuss interdependence when many people are celebrating independence this week on July 4. In leadership, however, independence may be inadvisable. The reality is interdependent leaders are the ones enabling happiness in their organizations, teams, and communities.

Leading with interdependence means two or more people or things are mutually dependent upon each other. Interdependent leaders are stronger than independent ones because of the relationships built and maintained.

Here are four interdependent relationships to enable leaders to succeed more fully and purposefully.

1 – Learning Interdependence.

Good leaders learn. There is a mutual dependency on books, mentors, and other leaders to stretch our minds, our attitudes, our motivations, and our approaches. Leaders who do not have an interdependent learning relationship become stale and outdated, stuck in old ways and inadequate traditions.

It is more than the taking in of information and ideas though. It also is in the giving. Leaders who teach and share lift up all leaders within their circle of influence. It is a give-and-take relationship in learning, which energizes strong, interdependent leaders.

2 – Team Interdependence.

Teams contain all sorts of characters. The best teams are the ones where everyone brings their strengths along with their humility, best listening skills, and finest ideas. Teams that are self-managing are the most interdependent group of leaders possible. Nonetheless, even if there is a single leader designated for a team, the leader can only be successful if the team works well together.

Interdependence of human skills and insights is what will bring out the best in all team leaders.

A team of independents will lead to an entanglement of egos and a frustration of efforts. A team of interdependent leaders will lead to empowered achievement.

3 – Community Interdependence.

Interdependent leaders know community is where the next generation of leaders will spring. Leave our communities alone and the talent will slip backwards rather than upwards. Communities feed off of solid leaders, and leaders feed off of solid community. The tighter the interdependence, the higher the potential for long term advancement. The advancements come in the form of:

  • Greater involvement in activities
  • More commitment to people
  • More conversations on how to lead
  • Higher learning, raising the standards in knowledge and insights

4 – Integrity Interdependence.

Integrity translates into leadership and life values; it is the way to lead and live in a non-harmful and inspired way. Our leadership values need to be defined and then fully practiced in everyday situations. Integrity and values need to be our high standard of conduct – something to strive to and be held accountable for. Herein is the crux of integrity interdependence.

A leader without integrity is an independent, soulless one. Integrity without leaders is just a concept.

For integrity to come alive, leaders need to embrace it. For leaders to lead effectively, integrity needs to be upheld. More than the relationship between leader and integrity is the need for both to be demonstrated actively in our teams, organizations, communities, and families.

Leadership interdependence…

  • Are you ready to celebrate it and see the true joy in leadership?
  • Are you ready to embrace your leadership interdependencies?

Leadership and the Power of Listening

Great leaders are great listeners, and therefore my message today is a simple one – talk less and listen more. The best leaders are proactive, strategic, and intuitive listeners. They recognize knowledge and wisdom are not gained by talking, but by listening.

Take a moment and reflect back on any great leader who comes to mind…you’ll find they are very adept at reading between the lines. They have the uncanny ability to understand what is not said, witnessed, or heard. In today’s post I’ll quickly examine the merits of developing your listening skills. Warning: this post isn’t going to coddle you and leave you feeling warm and fuzzy – it is rather blunt and to the point.

Want to become a better leader? Stop talking and start listening. Being a leader should not be viewed as a license to increase the volume of rhetoric. Rather astute leaders know there is far more to be gained by surrendering the floor than by dominating it. In this age of instant communication everyone seems to be in such a rush to communicate what’s on their mind, they fail to realize the value of everything that can be gleaned from the minds of others. Show me a leader who doesn’t recognize the value of listening to others and I’ll show you a train-wreck in the making.
