Standing Strong…Why Church Structure Affects Church Growth

Structure is essential.

Like a body without bones or a building without supporting walls, an organization without a structure goes nowhere, fast.

Having said that, it’s important to understand that only healthy structure supports growth. Unhealthy structure holds organizations back from growing.

Todd Henry, author of Louder Than Words, says this,

The more structures we have to navigate in order to do our work, the more difficult it is to do our best work. When we are required to resolve the dissonance of complex systems, reporting relationships, and accountability structures just in order to get our objectives and check off our direction, we will begin to lose our drive to do brilliant work. Over time, this complexity only pulls entire organizations toward systematic mediocrity.

The more complex an organization becomes, the more room there is for communication leaks. Information and instruction gets lost, tweaked, and twisted as it moves between all the different layers and channels.

This explains why government bureaucracies have such bad reputation. There are so many arbitrary rules and regulations, implemented at different times and for different reasons that it winds up being pretty tough to get a final decision from anyone.

In tech startups, however, a seemingly large business may consist of only a handful of remotely-working entrepreneurs. These organizations can often make decisions quickly and with agility.

One of the features of Saddleback Church that amazes me is the speed with which decisions and instructions can be carried out. The elders believe in passing decision-making authority down to the lowest possible level. With fewer layers of approval needed, leaders could make changes quickly.

I often thought of the Saddleback staff as a flock of birds. Pastor Rick Warren was out front, leading our v-formation. When his direction would suddenly shift, the church’s staff could quickly adjust and follow right along.

So, what does this look like for your local church? What does an unhealthy structure look like contrasted with a healthy structure?

Churches with unhealthy structures:

  • Have too many committees.
  • Vote on too many issues.
  • Lack simple, written parameters for decision-making.
  • Spread authority out randomly.
  • Move slowly to allow everyone’s turf to remain safe.

Churches with healthy structures, on the other hand:

  • Have high trust in their leaders.
  • Give responsibility to more leaders whenever possible.
  • Have few or no committees.
  • Don’t vote on almost any issues at all.
  • Are able to move and change more quickly.

Can an unhealthy structure be overcome? Possibly, but it takes a long time. There is usually a lot of foundational work that has to be done, especially in the trust-building department. People avoid change because of the fear of losing control, and fear is a very powerful emotion to try to overcome.

One of the issues I often coach leaders about is how to create a healthy, growth-oriented and life-giving culture that allows the structure to be changed.

An unhealthy structure doesn’t necessarily kill churches and organizations, but it can definitely keep them sick and weak.

Change the culture, and then address the structure. Sometimes an overhaul is the only sensible answer.

Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

The Lasting Impact of Leading Up

I am fortunate in that I serve on a high performance team (auxano.com).  I would go a step further and say that I’ve had the good pleasure of serving on a number of high performance teams throughout my life.  At the same time there have been occasions and seasons when the senior leader was absent or distracted from providing the leadership the team needed and desired (sometimes I was that leader).  Perhaps you can relate!  As a consultant it is not unusual for me to be approached by someone who is frustrated or struggling with the senior leader. At the same time let’s face it, we are all human and regardless where we are in the leadership pipeline, we can fail at leading those below us.

If you are in a situation where you are not being led well, what you may not know is, you can and should do something about it.  I would go one step further and say you are part of the problem.  That’s right!  We all are responsible for helping lead those above us!

When it comes to leadership it’s important that we lead in all directions, or what Bill Hybels refers to in this short video teaching as 360 degree leadership.  By 360 degree leadership he’s referring to our need as a leader not to simply to lead those below us, but to lead those on the same level and above as well.  What you may or may not realize is that when it comes to leading, an effective leader spends more time leading up than he does leading down.    An effective leader leads from the center.

Which leads me to the question I want to address.  How do you lead up when your leader is not doing an effective job at leading below him or her?   Let me suggest three things I want my leader to know:

  • What I need to be successful at my job.  I want to make sure my leader knows what tools I need to be most effective.  This could include training, people, resources, technology, job description, clarity, time, and a whole host of other things.

 

  • What I can excel at and make my greatest contribution. I also want my leader to know how I can make my best and ultimate contribution.  I’m not helping the team achieve our overall vision if I spend my time on meaningless tasks or responsibilities.  I want my leader to know what I can do best and add the most value to our organization by doing.

 

  • What I need help with.  I want my leader to help me problem solve.  Maybe I’m doing a task I need to be doing, but I’m stuck.  I want him to know it long before it becomes the organization’s problem.


All this starts with good communication.  I’m going to do everything within my power to make sure I have a relational connect with him/her and that we meet on a a regular bases. The last thing I want is for my leader to only see me coming only when I have a laundry list of problems, complaints, or needs.  I understand that over time, if we don’t connect or meet regularly, we are going to suffer from distant decay, which simply means our relationship is going to deteriorate, no matter how well things are going.

Yes it is true everything rises and falls on leadership.  The question is whose leadership?  I think we all know the answer.  Take responsibility now.  Regardless of where you are in the leadership pipeline, lead well!  You won’t regret it.

6 Habits That Grow Your Influence as a Leader

Ever wonder why some people are influential, and others, well, aren’t?

Take getting others to buy into your ideas, for example. Some people seem always to be able to win the day with their ideas. Others, not so much.

I get asked all the time by leaders how to get their team members to take their ideas (and their leadership) more seriously.

What’s fascinating to me is that the conversation almost always begins from the angle of how to pitch ideas. It’s as though most of us have convinced ourselves that we just need a better argument, point or insight and then our ideas will catch on.

Sometimes that’s the case, but more often than not it’s deeper than that.

It’s easy to think leaders buy (or reject) our ideas. But I’m not sure what’s what really at play most of the time.

At a deeper level, it’s often a question of whether leaders buy you.

As harsh as it sounds, here’s the truth: if a leader doesn’t buy you, they’ll rarely buy your idea.

Leadership, as John Maxwell says, is influence. So the question about whether your ideas or viewpoint catches on quickly becomes a discussion about influence.

Your influence as a leader is never static. It’s either advancing or declining.

If you’re struggling to get your ideas adopted, you’ve likely got an influence issue as much as you have a communication problem.

If you have a strong influence at work, leaders will usually race to embrace or adopt your input. Conversely, if you’re not respected in the workplace, your ideas will likely get ignored no matter how logical or persuasive your ideas seem to you.

So how do you gain influence in the workplace? Here are 6 non-negotiable traits of leaders who have influence.

1. Be Sensational At What You Do

Not surprisingly, there’s a direct connection between competence and influence.

Leaders instinctively develop a habit of listening to their highest performing team members, even if they might initially disagree with their approach on issues.

When I see to leaders who never seem to be able to get their ideas adopted, I often wonder if it’s because their teammates don’t respect them.

If you want more influence at work, be sensational at what you do.

Your ideas are always attached to you. If people respect and admire you, they’ll tend to respect and admire your initiatives.

2. Grow Your Character

Being great at what you do is one thing.

But we’ve all met competent people who we don’t like spending time with.

Character impacts your influence as much as competency does.

And long term, it even matters more. Ultimately your character, not your competency, determines your capacity.

Why?

Because character is still the ultimate lid on leadership. Every day, highly competent leaders lose their jobs, their careers and their families because their character imploded.

Your competency will take you only as far as your character can sustain you. So work hard on your character. It’s the last cap on your leadership.

3. Cultivate Humility

The only person who likes a know-it-all is the know-it-all himself.

Paradoxically, if you want to cultivate greater influence, make your leadership less about you and more about others and the cause.

Prideful leaders are incredibly reluctant to share the spotlight. After all, you’ve worked so hard and so long, why share this moment with anyone? So if you’re a proud leader, you want the stage as often as it’s available. You want to chair everything and are reluctant to let anyone truly lead or get credit.

But humble leaders willingly push others into the spotlight.

They share credit. They share the stage. And they don’t have to lead everything.

In fact, they intentionally develop others leaders and even replace themselves in many key roles because the mission is more important than they are.

A humble leader rejoices in the success of others. A proud leaderresents the success of others.

If you want to overcome envy and insecurity, do what proud people fear doing: push others into the spotlight. It will break the stranglehold of envy in your life.

4. Do What You Said You Were Going To Do When You Said You Were Going To Do It

Honestly, if you want more influence starting tomorrow, just do what you said you were going to do when you said you were going to do it.

So few people do this.

Missed deadlines and excuses are the staples of the vast majority of people, including people in leadership positions.

Do you have any idea how many bosses/employers wake up every day to a string of phrases like:

  • I’m sorry
  • I didn’t get it done
  • Sorry, I had a bunch of things come up
  • Oh, I didn’t think it was that important
  • I’m so slammed right now
  • I just forgot

If you simply do what you said you’re going to do when you said you were going to do it, you’re ahead of 98% of the population of planet earth.

Furthermore, people will gain confidence in you.

And confidence, of course, is the basis of trust. If they know they can trust you, they’re far more likely to trust your ideas.

5. Initiate

A surprising number of people sit around waiting to be told what to do next.

The best leaders never do that. They see what needs to be done, and they do it.

If you’re not sure whether you have permission, ask.

An occasional “Hey is it all right if I reorganize this entire system?” is better than “I went home early because I couldn’t find anything to do.”

Leaders look for self-starters. Self-motivated people always have more influence than people who sit around waiting for their next assignment.

You likely have more permission than you think.

6. Finish

It’s great to start things. It’s another to finish them.

So many projects get started and then get abandoned. You and I can both point to hundreds of blogs and podcasts that started well and died a dozen posts or episodes in, because leaders had a lot of passion to begin but none to finish.

Ditto with projects at work.

So many great new initiatives fail to see daylight not because they were bad ideas, but because team members never finished what they started.

Shipping beats dreaming. Finishing trumps starting. Completing beats planning.

Leading “THAT” Generation Matters

Somehow we’ve gotten a little confused about the essence of leadership. If you think it’s all about getting bigger, going higher, and commanding more respect and attention from others, you’ve missed the point.

Leadership is all about giving everything we’ve got to others. If we have knowledge, wisdom, and insight, we lead by giving it away. We grow by investing in others.

There is an entire generation of up-and-coming leaders who need elders. They need fathers, models, mentors, and friends. And leadership is, among many other things, the willingness to lead the next generation of leaders.

Becoming obsolete is easy. All you have to do is stay on the path of least resistance, pay the least cost, and think only about yourself and your own success.

To avoid becoming obsolete, try one of these tips for leading the next generation…

Grab Coffee

Can you lead from a distance? Sure. But if all you do is lead from a distance, you are severely limiting your opportunity to lead to your fullest potential.

And that’s why coffee is so important (and espresso is even better!). Keith Ferrazzi’s book, Never Eat Alone, makes a pretty excellent point. Every time you eat (or have coffee) alone, you’re missing out on one of the most opportune moments for mentoring.

Aside from those rare times when you really just need to work alone for a while, always ask yourself, who could do coffee with me?

Give Resources

A few years ago, a mentor of mine gave me a copy of Jeffrey Gitomer’s book, The Little Black Book of Connections. I’ve since given away a few dozen copies. I keep a few in my car for when I’m doing coffee with a young leader.

That book taught me a big lesson about leadership – that if you want to succeed, add value to people’s lives. And Jeffrey was saying it before it was so cool to say it.

When you come across a great book about leadership, buy an extra copy to give away. And when you use an app that makes you more productive, share about it on social media.

Gather a Group

You can and should grab coffee with individual leaders. But you can also draw together a learning community – young leaders who will sit at the table with you on a regular basis.

  • They’ll learn from you.
  • They’ll learn from each other.
  • And you’ll learn more from them than you expected.

Start off with some “life” talk and then ask a couple of powerful questions to stimulate productive discussion. Close it with a word of encouragement.

Guide through Coaching

Coaching is a little different than mentoring. With mentoring, your goal is to pour knowledge into someone and help them to apply it. With coaching, your goal is to ask powerful questions about whatever a leader may be struggling with to help them get unstuck and growing again.

Coaching is really a special skillset. I’m a big believer in getting coached and in coaching others. The value of great leadership coaching is hard to estimate.

When I was starting a church, which I’d never done before, I had a lot of questions about what to do next and how not to fail miserably. I found coaches who asked me tough questions and helped my work through my biggest obstacles. It’s worth it!

Give Permission

Think, for a second, about the first time you were invited into an opportunity by someone in a leadership position. It was probably a little scary. And it was probably life-changing. It was a defining moment.

Don’t hog all the good projects for yourself. Give some of the best opportunities away to allow young leaders to stretch their wings and get their legs under them.

When you give a young leader a project that is just beyond their present capabilities, you stretch them to learn, to grow, to expand their current knowledge and skill set. It’s part of leadership development.

The world needs recurring generations of leaders who will influence their world boldly for good. Invest in them, or become obsolete!

Technology, Leadership and Their Influence on Ministry

We are about three months into a new year – new goals, new ideas, new plans. But for some, there are old problems hanging around like questions about technology. Decisions about church technology are usually put off until something breaks or fails regularly. At that point, the decision about what to do next is often delegated to someone who understands tech lingo rather than someone who knows how technology actually needs to help people accomplish the mission of the church.

Technology can have more of an impact than you initially think…

…it can be seen as a commodity like the paper in your copier or it can be seen as a powerful tool that empowers people and supports ministry processes.

Let’s unpack that statement and look at some of the ways technology can give you a way to measure and see that you are moving people through a path to deeper engagement with your church and in their walk with Christ.

What if using technology doesn’t feel natural to me?

This is a great starting place. Steve Caton in Getting Disciple Making Right hit the nail on the head when he said that many called into ministry, “…are probably not naturally drawn to numbers,…data analysis and complex algorithms.” Technology isn’t something you necessarily anticipated being an integral part of an effective ministry.

You spend a great deal of time preparing for such things as pastoral counseling, preaching, education strategy, and effective leadership. There are very few seminary classes on technology, especially how to use technology to make better ministry decisions.

But just because using technology might not come naturally to you doesn’t mean it can’t easily become one of the most beneficial tools for improving your ministry.

So how do we leverage it even when it doesn’t feel natural? Here are a few ideas:

  • Communicate your vision. Technology used in the absence of a clear vision for success is almost a complete waste of time.
  • Design good process. Before you implement any software, review the ministry process you hope it will support. Does it still work? Does everyone know their role? Do you hold people accountable?
  • Develop ministry opportunities for those gifted with technology. If your church struggles to use social media, create a volunteer team of people with experience to help.
  • Celebrate people who are good with technology just as much as you celebrate any other volunteer in your church.
  • Create a specific ministry in your church to connect generations. Creating a ministry opportunity for younger members of your church to show older members how to use technology to stay connected with family or benefit from tools they’re interested in is a great way to develop the intergenerational community that every church needs. It can also be equally beneficial for the younger generation to learn skills (construction, repair, sewing, baking, etc.) from the older generation.

Your church management software is more than a database.

So since much of this might not come naturally to you, it is understandably easy to get into the habit of thinking of your church management software as just a database in which to keep track of attendance and giving. Moving beyond this thinking is a great step to seeing your church management software as something that allows you to see God’s hand in and through your ministry.

How can that begin to happen?

Two steps can be a great leap forward in moving beyond simply seeing numbers and seeing ways to continue ministry, improve ministry, and grow to be more effective in growing disciples.

We all have systems and processes that we use to do church (i.e., engage people, equip people, and multiply disciples). Communicating with small groups, keeping attendance in children’s ministry, and placing volunteers are examples of common systems.

The first step in allowing your church management software to deepen engagement is to first evaluate your processes for these ministries. Once you’ve taken a close look at your processes and decided which of those are effective, then look for technology that is going to support those systems, processes and the people who really drive your church. The technology should fit your effective processes – not the other way around.

Second, look for technology that is going to be usable by a wide variety of people. The more people who can use the technology, the greater and richer the data becomes, thereby giving you a richer resource from which to determine your continued efficacy, new directions you should take, and what systems might need changing.

How can I connect more effectively with different types of church members?

You’re growing to be comfortable with the idea of using technology in ministry. You’ve taken a close look at your church’s systems for effective ministry and chosen a church management system that supports those processes. So how can you use all this new information and technology to increase your church’s ministry with the various people who walk through your doors?

Certainly, ministry would be easy if everyone in your church understood your church’s vision and shared the same passion for reaching others. Unfortunately, that will probably never be the case. Will Mancini has identified four different types of members who make up every church. Each member has a different level of understanding of the vision of the church and their role in accomplishing it.

  • These are people that understand the vision of your church and play an important role in achieving it.
  • These are people who understand where your church wants to go, but haven’t taken an active role in make it happen.
  • These are people who might be actively involved but don’t have a clear understanding of where your church is headed. Therefore, they end up hijacking whatever ministry they’re involved with.
  • These are people who understand neither the vision of your church nor why they are important.

Technology can play a huge role in helping you keep your ‘crew’ energized and moving other types of church members toward becoming actively engaged church members.

  • Technology helps you really ‘know’ your crew. It’s important to develop a clear portrait of your key volunteers. Whether it’s a volunteer who’s been serving at your church for the past 15 years or a first-time giver, your ability to make your ‘crew members’ feel appreciated depends on how much you know.
  • Technology helps you activate passengers. Instead of relying on the same volunteers or donors time and time again, technology allows church leaders to embrace the decentralized shift our culture has made. Technology allows you to reach church members where they are, communicate with them effectively, and connect them with a ministry that aligns with their skills and passions.
  • Technology helps you convert pirates. Most of the time, people who hijack ministries do so because they aren’t properly equipped. Before anyone starts serving in your ministry, they need to be equipped with supporting relationships, biblical teaching, encouragement, support, accountability, a sense of belonging, and a sense of purpose.
  • Technology helps you invite stowaways to become passengers. There is a reason some churches are full of spectators. Churches which value connections understand that life change happens when you help your church members become the ministry, which only happens when you effectively help people engage with the culture and mission of your church.

We started out by saying technology can give you a way to measure and see that you are moving people through a path to deeper engagement with your church and in their walk with Christ. Here are 5 simple concepts that look at technology as a tool to increase engagement, equip more of your church body, and increase your disciple-making capabilities.

  1. Technology can be used to help you remember what you know about people in your church, allowing you to connect more effectively with people.
  1. Technology enables your churches to create numerous waves of momentum instead of getting stuck in an uncomfortable spot without a plan. Without thinking strategically about your technology, you miss the opportunity to record and analyze important data that illustrates the growth pattern of your congregation.

  1. Thinking strategically about your technology can have a significant impact on how well you are connecting with first-time guests and what you learn from those who don’t return. People want to know they matter and feel a sense of belonging. Technology helps you avoid becoming a catch and release ministry.
  1. Technology can improve the effectiveness of your small group ministries and depth of community. How can you expect authentic community and care to happen in the absence of accurate information?

Technology in the church can be so much more than it often is. Taking the time to be strategic with it won’t be easy or fast but it’s so worth it!

Seven Commitments to Refocus Your Leadership

I see the New Year as a time for recommitment and re-focus. And though it is simply the changing of the page of a calendar, it is still a good time to be reminded about those areas that are most important in our lives.

With that in mind, I have seven suggestions for church leaders. Consider these seven resolutions to be statements of renewal. Ask others to keep you accountable. Above all, ask God for the wisdom, strength, and perseverance to move these commitments of renewal to reality.

  1. A commitment to move beyond the inward drift in our church. It does not take long for a church to lose its outward focus. It does not take a long time for the tyranny of the urgent to replace the priority of the important. It does not take a long time for most ministries and activities to be focused inwardly instead of outwardly toward the community we serve.
  2. A commitment to renew our attitude. Leading a church is tough. Church members can be critical and demanding. But God has called us to serve in the messiness of life and people. We all can use renewal of our attitude toward others and towards our life situation.
  3. A commitment to become a more grateful leader. It can be natural to focus on the negative, the naysayers, and nitpickers. But we need to turn to prayer and ask for supernatural help in focusing on all the blessings God gives us. A review of Philippians 4:8 would be helpful as well.
  4. A commitment to be a leader of greater faith and courage. Again, this commitment cannot be realized in our own strength and power. But we can do all things through Christ who strengthens us.
  5. A commitment to be the leader who realizes our family is our first line of ministry.We seek not to fall into the trap of putting family in opposition to church. First Timothy 3:5 is a clear reminder that our families are our first line of ministry. We can’t be blessed in the totality of our ministry if we are lacking there.
  6. A commitment to clear the church of clutter and activities. By clutter, I mean all the ways we keep our members busy. We are often expecting our members to participate in so many activities that we implicitly discourage them from caring for their families, their health, and their ministries.
  7. A commitment to be an Acts 6:4 leader. If we are not giving focused attention to prayer and the ministry of the Word, we need to get out of vocational ministry. Ministry has become human-powered rather than God-centered.

I remain an obnoxious optimist about the local church. I see God working in so many great ways. I have no reason to believe 2017 will not be a great year for our congregations, especially if our leaders are willing to make these commitments of renewal.

Three Ways to Lose Your Leadership Creds

The most important characteristic in effective communication and effective leadership is credibility. Incredible passion cannot overcome a lack of credibility. Sound logic, as important as it is, will not compensate for a lack of credibility. Just as people are unable to follow a leader they cannot believe or trust, a message will not be heard when it is delivered by someone who lacks credibility. Here are three ways communicators lose credibility:

1. Not telling the truth

As a kid, you likely heard the fable of “the boy who cried wolf.” The young boy lied multiple times about being in danger from a wolf. Because he did not tell the truth, people assumed the third time he yelled, “Wolf!” was a lie too. When communicators and leaders don’t consistently tell the truth, people don’t believe them even when the message is true.

2. Constant expressions of anger

Anger can grab attention, and righteous anger can be endearing, as people respect a communicator who is passionate about a wrong that should be made right. But fits of rage expressed against anything and everything reveal the person is bitter, angry, and lacking self-control. Warren Wiersbe said, “Love without truth is hypocrisy, and truth without love is brutality.” Effective communicators speak the truth, but they speak the truth in love.

3. Inconsistency between character and message

A lack of integrity in a communicator distracts from important messages that are being communicated. In the book Small Data, business consultant Martin Lindstrom writes about the demise of the “LiveStrong” bracelets that, at one time, were commonplace:

Up until a few years ago, whenever I gave speeches I asked audience members if anyone was wearing a yellow LiveStrong bracelet… Invariably two dozen or so audience members would raise their hands. Why do you wear it, I asked? Most told me they wore the LiveStrong bracelet to show their support for the fight against cancer. Today, in the wake of Lance Armstrong’s doping controversy, almost no one would want be seen wearing a LiveStrong bracelet. Still, when I asked audience members why they stopped wearing the bracelet—did this mean they no longer believed in fighting cancer?—most admitted they began wearing the bracelet to stand out, to inspire a conversation and even to show their superior moral status.

The important issue of fighting and researching cures for cancer has not become less important, but this particular message lost traction because of a loss of credibility that stemmed from inconsistency between words and actions. Someone who is found guilty of doping is not someone who is seen as a credible messenger for health.

The single most effective way to ensure your message is not heard is to lack credibility. Effective communicators and effective leaders know this and fiercely guard their character and integrity.

Is Your Church Making the Same Mistake Over and Over Again?

It’s one thing to make mistakes in leadership.

It’s another to make the same mistakes over and over again.

Any idea what your frequent mistakes might be?

And if you have mistakes that you make, why do you keep making the same ones over and over again?

One of the reasons many leaders and organizations repeatedly make the same mistakes is because our actions spring from our viewpoint, viewpoints that in fact may be wrong.

Get the viewpoint wrong and the actions follow.

As you’ll see from the list below, the mistakes I see church leaders make repeatedly spring from a view point that can best be described this way:

What we do in the church doesn’t really matter.

The reality is nothing could be further from the truth. What we do in the church matters incredibly, because the church actually is, as Bill Hybels says, the hope of the world.

If the church has the most important mission on earth, behave like it.

But so many churches don’t.

Here are 5 mistakes I see over and over again.

1. Thinking cheap

Too often in church, leaders carry a dollar store mindset. Get as much as you can for as little as you can and you win.

But do you?

What leaders miss is that cheap has a cost. In fact, in the long run, it’s actually more expensive.

First, you end up with inferior products, whether that’s furniture, technology or even ministry (Here, leader…do world class children’s ministry on $140 a year).  Cheap things break earlier and more easily, and you end up replacing them frequently. So often, you don’t even save much money.

Cheap even translates to team.

Paying church staff poorly is not only unbiblical, it’s stupid. When you pay peanuts, you get monkeys.

Do I think you should pay outrageous salaries to church leaders? Absolutely not. But you should pay people a living wage.

If you want a radically different view on why non-profits shouldn’t be cheap on salaries, Dan Pallotta makes a powerful case for decent pay in the non-profit sector.

Why do some church leaders want to underfund the most important ministry on earth?

2. Starting late

I’ve been to numerous church services and events that regularly start late, after the published start time.

Why?

Maybe it’s just me, but that just oozes “Hey, what we’re doing doesn’t matter much…and we don’t really value your time.”

Some people got their kids up early, made breakfast, showered quickly and fought traffic to show up on time. When you start late, you dishonour all their effort.

I know some church leaders think they want to wait until ‘everyone is here.’ Well guess what? No matter what time you begin, people will always wander in late.

We had an ‘everyone shows up ten minutes late’ problem a few years ago. Rather than start late, we actually told people to arrive on time and then put some of the best, most creative elements in the first 5 minutes of the service.

When people showed up late, we told them “Man, it’s too bad you missed it.” That was it. We never apologized.

Guess what happened? We went from 30% of people being present when the service started to about 70% of people being present when the service started.

It’s amazing what happens when you provide great value on time. People show up.

The other 30%? Too bad they missed it….

3. Deciding it’s good enough

Even if you invest some money in ministry, too many church leaders behave as though a moderate effort is good enough.

As Jim Collins has famously pointed out, bad is not the enemy of great (because that’s obvious). Good is the enemy of great.

A ‘good enough’ attitude can create a false sense of satisfaction, leaving a meaningful part of both your mission and potential unfulfilled.

That’s why I love that at Connexus Church, where I serve, one of our stated values is ‘Battle Mediocrity.’

I love that phrase because first of all, ‘mediocrity’ names ‘good enough’ for what it is—massively unsatisfying mediocrity. Second, ‘battle’ is a call to arms. This is a fight, and mediocre has to die. (I teach on battling mediocrity in this talk.)

God didn’t decide his work was good enough, so why should the church? He gave his best. His all. He threw the full force of his majesty not just into creation, but into redemption.

Strangely, many people will give 100% to the marketplace, a hobby or their family, and then give 60% when they serve God. Makes no sense. At all.

4. Choosing easy over effective

Being effective as a leader is difficult. Which is why it’s so easy for leaders to settle when so much more is possible.

Being effective means you dig in when others retreat. It means you ask the 11th question when everyone else stopped at ten. It means you wake up early and sometimes stay up late trying to figure out how to do better.

It means you call out the best in people and ask them to bring their best energy, focus and skill to advancing the mission of the church.

That’s effective.

And it’s not easy. But it’s worth it.

5. Thinking that conversations like these are  unspiritual

Some leaders understand why conversations like these matter to the church. But there are always some who don’t.

In some circles, talking strategy is seen as ‘unspiritual.’ Instead, the goal is to not get too concerned with strategy and just try to keep everybody happy. Or to pray about things and maybe they’ll just get better.

The best prayer is rooted in action. Praying about forgiveness when you’re unwilling to forgive is pointless.

Praying for your church if you’re unwilling to act on it doesn’t make any sense either.

If we believe God is the author of our hearts, minds, souls, strength and gifts, then we should be willing to lend all of the above to further the mission.

Leaders Serve.

One of the things that I love about working for my organization is the commitment to service. Sure, we have a commitment to serve our guests, but we also serve one another.

One time, I spent a week with leaders in another organization. These were truly some outstanding people for whom I have deep love and respect, but during the course of the week, while I was under their leadership, I noticed a certain anxiety building in me. By the end of the week, I identified the anxiety. It was the absence of being in the presence of servant leadership. During this time with these leaders, they practiced privilege rather than service. When there was a line, they were at the front. When we ate, they were served first. At events, they had premium seating. When others needed help, they allowed someone else to do it.

The absence of servant leadership that I experienced helped me to value what I may have taken for granted in my organization. Leadership is a tremendous responsibility to not only lead, but also to serve those we lead. In my organization, it is imbedded into our culture that leaders are the first to arrive and the last to leave. Leaders ensure that everyone is served before serving themselves. They give deference to others and do not expect, nor accept, privilege.

For a number of years, I had the privilege of reporting to a leader that both modeled and taught servant leadership. This particular executive began working as a teenager in a restaurant for a leader that provided a servant leadership model for him to follow. Thirty-five years later, this executive has personally modeled the same servant leadership that he learned from his boss when he was a teenager. The impact of one person on one teenage team employee, later turned executive, has helped shape the behaviors of an entire organization. Thousands of employees have been tremendously influenced to put service above privilege and millions of customers have received remarkable service experiences.

What are a few key behaviors of servant leadership?

1. Don’t expect others to do what you are unwilling to do. One of the things that I learned from my leader was working side by side with my staff is very important. When they are in the trenches, I need to be in the trenches with them. When there is a challenging opportunity, we need to be right beside helping to solve the problem. He is a leader that won’t be found in the box seats at the game, but instead, working alongside employees that are serving the fans in the stands.

2. Acknowledge that every member of the team is important. In traveling to some of our business outlets with my leader, I watched as the very first thing he did was to introduce himself to every member of the team, learning names and asking questions to know them better. He rarely forgets a face or a name and people often feel valued that he takes the time to know them personally. Like his boss did for him when he was a teenager, he remembers to thank everyone for their service.

3. If there is a line, be the last one in it. Recently, I attended a company-wide event and we provided bus transportation for all of our employees to the event. As 1200 people took turns boarding the buses, this same executive was the very last one on the last bus. All the while, he was talking and visiting with employees, using the time to catch up both personally and professionally with people from all areas of the company. Putting others above yourself is the hallmark of a servant leader.

4. Share opportunities and privileges with those who might otherwise never have the opportunity.Not long after I joined my company, I was flying on a charter flight with my husband to our annual company meeting. I was an entry level employee and just grateful to be invited to the meeting. When we boarded the plane, we found our seats in first class. I watched as company executives passed through the first class section to the take their seats in the economy cabin.

5. Be inclusive. Another leader in my company, who calls himself the ‘curator of the culture,’ learned from his father, the founder, and knows that inclusivity is important to creating and growing a compelling culture. He seeks opinions and spends time with employees in all areas of the business and particularly enjoys connecting with leaders and employees in our business outlets.

At our corporate office, there are no reserved parking spots for executives or private executive dining rooms. The 350 plus capacity childcare center is available on a a first come, first served basis available to all full-time employees. The fitness center and the free group training and exercise classes operate on the same basis. Award winning leaders in the business units often have special celebrations to share their honors with their employees who have helped them achieve high goals. This type of inclusivity strengthens the culture at all levels of the organization. Individuals truly feel a part of the mission of the organization and feel treated with honor, dignity and respect.

Simon Sinek wrote in his book, Leaders Eat Last, “the true price of leadership is the willingness to place the needs of others above your own. Great leaders truly care about those they are privileged to lead and understand that the true cost of the leadership privilege comes at the expense of self-interest.”

3 Ways Church Leaders Can Learn from Business Leaders

If you read that headline and instantly checked out because ‘business’ has no place in the local church, you’re missing out. Business leaders often have key insights and perspectives that could help you reach more people with the life-changing news of the Gospel.

The work of the local church is too important for us to isolate ourselves from new ideas that could improve our ministry efforts. Business leaders — at least effective ones — are very good at getting their messages in front of different audiences, and church leaders want to do the same. Since both have the same goal in mind, church leaders can connect with business leaders and learn tricks to help accelerate their ministry impact. Here are just three ways how:

  • Read business-related leadership books. This seems pretty basic, right? But there are still thousands of church leaders who only read Christian-themed leadership books. Don’t get us wrong — those books most definitely have value! But taking in business-related leadership thoughts will provide you with a whole different set of ideas and action steps to implement in your leadership role in the church. And you’ll likely find that many of the leadership principles in these books ring true with Christian philosophy, because God’s way is the most effective way. You’ll simply get another perspective on applying God’s teachings to your leadership that perhaps you hadn’t considered before. Leaders are most definitely readers. If you’re looking to get a start on some business-related leadership books that could make a tremendous impact on your ministry effectiveness, grab anything by Jim Collins, Patrick Lencioni, Tim Sanders, Malcolm Gladwell, or Seth Godin.
  • Create a network of business leaders in your church that you connect with regularly. There are business leaders in your church right now who may have solutions to the issues you’re facing. They’re likely already heading up several of your ministries or volunteer efforts, as these leaders understand the importance of stepping up to lead change in any organization. These people know what it takes to effectively manage an organization and could be a source of tremendous wisdom and ideas as you work together to accomplish your church’s goals. Not only will you benefit as a leader, you’ll also help build stronger community and relationships between these leaders and create another way for your church to invest in their lives and families.
  • Join a leadership development program in your community. Nearly every community across the country has some sort of local leadership development program, typically organized by your local chamber of commerce or another professional organization. This is a great chance for you to connect with business leaders across your community who might not attend church, and a way to show these leaders (and others) that you’re a church leader who understands the importance of getting outside your church’s walls to engage with your community.

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.
