Who Does What? 5 Observations on Clarifying Leadership Roles

Here’s what is on my whiteboard right now. I’ve been processing this because my sense is that there’s a lack of clarity about roles within the church. When that happens, it can lead to complexity and confusion for all involved. And, as you might guess, it’s one of the key reasons I see churches getting stuck.

Church Leadership Roles

Here are some specific observations I’ve had in working with churches through the years:

  1. Roles will overlap. Every team will at times need to take on the other roles listed. The problems develop, though, when a team spends the majority of their team assuming a role that belongs to another team.
  2. Leadership vacuums develop when a team doesn’t embrace their role. Organizations get out of whack when a team abdicates its responsibility and no one carries out that function. When that happens, people will try to fill the vacuum and it oftentimes pulls the church in an unhealthy direction.
  3. Every team is naturally pulled to execution. The comfortable place to live is in “doing” the work. It’s what we know. God’s design for the church is that those of us in leadership would equip God’s people to do the work of God. (See Ephesians 4:12) When we don’t follow God’s design, we won’t experience God’s fruit.
  4. The role that’s most commonly neglected is the strategy function.Senior leadership teams get bogged down in the urgent details of day-to-day ministry. They don’t invest enough time in strategic conversations to determine “How will we accomplish the vision?” Because of that, there’s a gap that leaves people guessing what needs to happen next.
  5. We tend to invest time and attention in the “task” roles but not the “care” roles. There needs to be a balance of both. We prioritize time and systems to complete the tasks. We also need to prioritize the time and systems to care for people with whom we have influence. This is where discipleship and leadership development happens.

Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

7 Ways Leaders Destroy Their Teams

Often times when it comes to “leadership” we hear the warm and fuzzies or the great success stories. There are so many great books and tools at the disposal of leaders that growth, competency and effective leadership should be inevitable. The challenge with that theory is it’s rendered “not always true” because of the simple fact that leadership deals with human beings and human beings are rather complex creatures. Anytime you are dealing with people things are never that simplistic.

Another reason being an effective leader is not that simple is that fact that book knowledge doesn’t always translate to street knowledge {{translation – just because you can read it and talk it, deosn’t mean that you can effectively apply it}}.

A key understanding to leadership how ineffective and incapable individuals find themselves in key leadership roles is this: people hire people, who hire people, who hire people. Somewhere within those three generations of hiring, there are people placed in roles of leadership that they are not capable of handling. In my tenure working as a Deputy Prison Warden, before being promoted to Warden, I worked for a leader that definitely should not have been in her role. She literally destroyed her staff and destroyed her team. Not only did she destroy them, she didn’t have the self-awareness to make the necessary adjustments. She was a “Leadership Destroyer.” In consulting over the last 14 years, I have seen and heard about these “Leadership Destroyers” more often than I’d like to admit.

Unfortunately the “Leadership Destroyers” are not isolated to my experiences, if you live long enough and work for enough people, there is a good chance that you will work for one of these destroyers. To help identify how these leaders managers destroy their teams, I have identified 7 ways.

7 Ways Leaders Destroy Their Teams

1. My Way Or The Highway (MWOH): Everyone has an opinion and often times people have thoughts, ideas and suggestions that can be helpful to those that are in charge.MWOH is fueled by the insecurity of the Leadership Destroyer. MWOH can create an environment of control, but not an environment of healthy success. Listen to your team, involve your team, learn from your team and embrace the reality that the collective sum is much better than the Big-Headed MWOH Leader.

2. All About The Numbers: The numbers do matter, the bottom line is important and if it doesn’t make dolla$ it doesn’t make sense.  In business, ministry or non-profit work, it’s important to measure things as it’s a great barometer for success. Where numbers become a problem is when the Leadership Destroyer focuses on the numbers, bottom line and measurables so much that they forget about their team of people who are making those numbers happen. They lose sight of the “how” because they are so focused on the “what.” Number matter, but people matter more. Focus on creating a healthy team and healthy numbers will be a natural bi-product.

3. Talk But Don’t Listen: No one can get a word in or have an opinion because the Leadership Destroyer is always talking. Not only are they always talking, they never listen. If people are not heard, they will cease to say the things that matter. Shh (be quiet) Listen!

4. Change Things For The Sake Of Changing Things: Change is good and sometimes necessary to create forward momentum. The Leadership Destroyer takes this to another level by changing things just to let you know that they’re the boss. They are unwilling to receive feedback or go back to what worked, even if their change isn’t working. I heard a great thought from OSU Football Coach Mike Gundy from his press conference during OSU’s great season last year.  OSU was ranked #2 and they were rolling like a well-oiled machine. Mike Gundy said, (paraphrasing) “I try to change things up a bit, just to justify my existence. My team will come to me and say I think we need to stick to XYZ and this is why. Often times what they are saying makes perfect sense and I change it back.” It’s important to survey the impact, timing and necessity of change.

5. They Just Don’t Care:  The quickest way to destroy a team is to not care about the players on the team. Team members know the difference between the fake stuff and the genuine care and concern for the individual players and the collective team. Leadership Destroyers care more about their title, role, corner office and the fact that they have arrived than they do their team. One of the things that the inmates used to say when I was a Warden in regards to leadership and life is this, “It’s All About Missouri!” In other words, Missouri is the Show-Me State.  I’ll close with the words of John Maxwell, “People don’t care how much you know, until they know how much you care.”

6. Focused On Pleasing The Boss – It’s okay to want to perform for your supervisor and help you organization be successful. Leadership Destroyers take it to a whole-nutha-level. The Leadership Destroyer will do anything and everything to look good, rather than doing any and everything right. The all-consuming thoughts of wondering what the boss thinks will lead these destroyers to destroy their team, chunk team members under the bus and not give proper credit where proper credit is due.

7. Unwilling To Receive Candid Feedback – When an individual is unwilling to listen to feedback because “It may hurt” or “It isn’t what they want to hear,” they are in trouble. You can’t win with thin skin. Once team members realize the Leadership Destroyer is unwilling to receive feedback, they will stop giving feedback. Once team members stop giving feedback, the Leadership Destroyers find themselves on an island. Islands are great places to vacation, but horrible places to find yourself when you are trying to lead a team.

Leadership Destroyers destroy everything.

7 Elements of a Strategy for a New Leadership Position

I am a month on the job in my new church. It’s been challenging and fun at the same time. I’ve met so many wonderful people, but there are more opportunities than time it seems. I believe this is going to be a great ministry assignment. Thank you God for the opportunity.

Several have asked what my strategy has been in the opening days. If you know me at all you know that I’m pretty strategic. I promised earlier on this blog to walk though this process publicly. I hope it helps others who are in or will be in times of transition. I’m happy for you to learn from my mistakes.

Here are 7 elements of my strategy for the beginning days:

 

Get to know key leaders – I am trying to get to know the staff and key Influencers in the church. I believe God uses the influence of others to build His church, so I want to know who I will be working with in the days to come. Think of it this way. If Moses was implementing the Jethro method, his primary energy would need to be communicating and investing in those leaders he enlisted to lead others. I’m using that approach. If I hope to make any substantial changes I’ll need these influencers support.

Let people get to know me – For an introvert it’s been exhausting, but I’ve been very visible in the early days. In fact, in my ministry I’m usually always very accessible, just as I am online. I have written before that I may not always be available but I can always be accessible. I want them to feel comfortable with me and trust my leadership, so I think they need to see me frequently, even more so in the beginning days of my pastorate.

Set my initial vision – People want to know where I am going with my leadership. I set an initial 7 part vision for the people. I really wanted 3 or 4 initial initiatives, but I landed on 7. They are all things I’m passionate about implementing. Some will gets started faster than others, but the church seems anxious to get behind all of them.

Identify quick wins – I’m looking for some things I can immediately impact and change for good. These are things I believe everyone can agree with, don’t require a lot of resources or long debates. There were a few minor paperwork nuisances that impacted staff were happy I changed, for example. I invested some energy in some areas of ministry that never received a lot of attention. Those areas are especially excited.

Do the unexpected – It seems like such a small deal, but I roam the balcony on Sunday morning. It takes a little more time, but it has proven to be a big deal. I talk to the person who will be changing my slides on the screen prior to the service. That’s been a surprise to them. They say it’s never happened before, but it’s proven to be a big deal. I’m roaming the halls of the offices during the day, walking into people’s offices, and allowing drop ins to my office when I’m available. All unexpected, but bringing very positive feedback.

Pace myself – I realize I’m only one person and although everyone wants some of my time right now and there are more ideas than we could ever accomplish, I know I will burnout if I don’t pace myself. That’s meant I am saying no to some things…really many things. It isn’t easy to say no to such eager people, for me or them, but I know it will prove best in the end if I’m able to last for the long run.

Move slowly on the biggies – Being honest, there are some big items I’d like to change now. I am wise enough, however, to know that some changes are too big to launch quickly. I could. I’m in a honeymoon period. I could probably “get away with them”, but the people don’t really know me yet. I may win a battle, but lose the war. (Not that there is a battle. Just using a cliche. Why do I even have to say that?)

What Pastors and Business Leaders Can Learn from Each Other

A couple of years ago Mike Myatt interviewed me and asked some great leadership questions. Not sure how good my answers were, but in any case, you can watch the entire interview here.

One of the questions he asked me was “what can Church leaders learn from Business leaders, and what can business leaders learn from church leaders?” Good question.

I thought I would provide a few more thoughts around this issue here.

Church Leaders, here are a few things you can learn from Business Leaders:

1. Collaboration– business is built around partnerships and collaboration. Many times you will see competitors in business partnering together if it makes business sense and they can create a profitable return. We have a tendency in the Church to be protective, selfish and isolated, whether it’s between denominations, associations, or other churches in our communities. Especially the pastor right down the street from us.

2. Excellence– if a business doesn’t create a great product, no one will buy from them and they will go out of business. And if you aren’t good at what you do, whether a designer or consultant or restaurant owner or UPS driver, then you won’t last. Sometimes in the church we have the tendency to make excellence a low level priority, and we don’t demand that staff members constantly get better. I’ve written several times about doing what you do with excellence. And pastors, don’t be afraid to ask your business leaders to get involved in helping you create excellence with what you do.

3. Execution– the business world is built on “getting things done on time.” Again, without this as a core value, businesses will fail. Church leaders can learn a ton regarding execution from the business leaders sitting in your seats or pews on Sunday morning.

4. Measure success– businesses measure their success mostly based on return on investment- the idea of creating a profit. There are definitely other factors, but that one is key. You have to measure your success in order to know if you’ve accomplished your mission. In the Church, many times we are not as intentional at measuring our success because we’re in the “people” business. But I believe the Church is doing the most important work in the world, and to not hold ourselves accountable and constantly measure whether we are creating “Kingdom” profit is not good stewardship.

Business Leaders, here are a few things you can learn from Church Leaders:

1. Relationships first– the currency of getting things done in the Church is through relationships. Many times in business we are so focused on execution and profit and margin that we forget about the relational currency we are building or not building.

2. Income for greater purposes– Business leaders- Look for ways to create a “triple bottom line” in your business. Meaning you find ways to give back and be generous and help those in need. This has become the new standard for many businesses- no longer are you only measured by what profit you make- but now measured by what kind of investment you give back to the community. Church leaders understand this.

3. Leadership– some of the best leaders in the world are on staff at Churches, especially those who lead volunteers every week. If you can get hundreds of volunteers motivated and excited and committed to serving, then there are all kinds of leadership lessons we can learn from you and implement in the business world.

4. Passion and calling– great ministry leaders have a sense of calling on their life that is inspiring. They do what they do with great passion, many times sacrificing a higher paying job or other opportunities because of the specific purpose God has laid on their life. Business leaders should have the same level of passion, purpose and calling for their vocation. There is NO sacred and secular. It’s all sacred. Your calling as a business professional is not second class, so run after it with a desire to truly live for God in the marketplace.

Where’s Your 10X Performance Improvement?

1969 was a pretty interesting year for the Swiss watch industry.

That was the year the Omega Speedmaster became the first watch on the moon. Meanwhile, back on earth, there was a serious race to make the first automatic match that included a chronograph. Jeffrey Stein retells this story in International Watch magazine, and it’s really interesting.

The short version is that Zenith, Heuer, Omega and Breitling were competing fiercely to be the first to bring this innovation to market. Work started in the early 1960s, and by 1969 several versions of automatic chronographs were ready to go.

Zenith was the first to show a prototype of one of these watches in January, and they called their movement the El Primero to mark the occasion.

Where's Your 10X Performance Improvement?

However, the El Primero was not production ready. The first automatic chronographs on the market came from a collaboration between Heuer, Breitling and Hamilton-Buren. They showed more than 100 prototypes at the Basel Watch Fair in April, and they hit serial production in the summer.

The El Primero made it into production in October. Interestingly, even though the El Primero was third into production, it was still a first – it was the first automatic watch to have the chronograph directly integrated with the movement.

In addition to competing on innovation, the Swiss watchmakers also competed on accuracy. Zenith is an interesting brand here too. From their beginning in 1865, they won more than 1565 first-place precision awards. This is primarily due to more innovation – Zenith figured out how to get their automatic watches to run with a frequency of 36,000 alternations per hour, as opposed to the standard 28,800.

So in the early 1970s, the Swiss watchmakers were competing on precision, innovation, and customisation for particular markets. Breitling focussed on aviation, making chronographs that were well-suited to piloting, Heuer was the dominant chronograph in car-racing circles, and so on.

And then everything changed with the introduction of this:

That’s a quartz watch movement. It’s not nearly as beautiful a piece of engineering as that El Primero, is it? And yet, right from their introduction, quartz watches were 10 times more accurate than the most precise mechanical watch. And they cost 1/10 as much, or even less.

Today, out of the more than 1 billion watches sold per year, about 80% are quartz analog watches, about 17% are quartz digital, and 2% are mechanical watches like the El Primero. In terms of volume, the dominant watch brands almost instantly became Seiko and Casio. This was a hugely disruptive innovation.

There are several innovation lessons here:

 

1. There’s always a gap between having the idea, and making it real. The Swiss watchmakers started working on making an automatic chronograph from shortly after the point when automatic watches became widely popular in the 1950s. It took them more than 10 years to turn this idea into reality in 1969.
And in fact, automatic watches show the typical s-curve for innovation diffusion as well. There were plans for an automatic watch drawn in the middle of the 18th century. They didn’t go into production until the 1920s, and they didn’t become widespread for over 25 years.

This gap between the idea and making it real is an important reason why managing the innovation process is a challenge.

2. Great ideas usually occur to many people at once. In many respects, it doesn’t matter who had the first automatic chronograph – they all showed up at basically the same time. And these breakthrough innovations are almost always the result of collaborations, like the Chronmatic alliance between Heuer, Breitling and Hamilton-Buren.

3. If you are going to make a head-on attack in an established market, you need to have at least a 10X improvement in performance. Quartz watches are one of the few disruptive innovations that didn’t start out in a small niche. The disruptions that go big fast need to have at least a 10X improvement in performance, as quartz did over mechanical watches. When Canon and Ricoh disrupted Xerox with their cheap, small photocopiers, they had a 10X improvement in cost.

One way to disrupt a market is to come up with a 10X improvement. What would that look like in your industry? In other words, what would be equivalent to a quartz watch for you?

Volunteer Culture: Debunking the Myth that Volunteering Takes More Time – Part 1

I’m often asked what it takes to move a local church from staff-led ministry to ministry led and carried out by teams of volunteers. It’s certainly not an overnight process to make such an intentional change.

Here’s part one of several responses to the question: how do create a culture of volunteering where people choose to step up and serve?

It starts with vision. Someone with respected voice and leadership must cast vision for volunteering, for volunteers serving. That someone will likely be the senior communicator, lead pastor – whatever the role – the person leading the church. Our founding pastor Mark Beeson has taught and practiced for years that the people of the church are the ministers; pastors and other staff empower and equip them to do so. Mark has taught, cast vision, and ramped up volunteer leaders. He has led the way.

I’ve seen a number of churches claim a desire to empower volunteers, but apparently it’s all supposed to be managed behind the scenes through a leader who’s charged with the new initiative: involve our people. However, without vision being cast to the entire church, it will not happen effectively. If it’s a paradigm shift, the senior leader must paint the picture: both why the current strategy can’t continue like it is, and what benefit comes from this new preferred future.

Just in case the senior leader is at a loss for how to teach this value, the scriptures paint quite a convincing paradigm for volunteer-driven ministry. Just sayin’.

Here’s what’s coming in future posts on creating and cultivating a volunteer culture:

  • People are busy with a full slate of family activity, personal priorities and work. How and why would people alter their schedule to volunteer, to serve through the local church?
  • The church calendar is full. How easy is it for people to make a significant contribution?
  • Meaningfully involving professionals in the church community is especially challenging. How do we leverage their leadership as volunteers?
  • Serving with friends matters. Task is important; so are relationships.
  • What role does serving play in spiritual formation?

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.
