Highly Productive Teams Need This to Thrive

Leaders must learn how to make the future in the midst of volatility, uncertainty, complexity, and ambiguity. It is hard to even think about the future if you are overwhelmed by the present, but that is exactly the time when foresight can be most practical. Looking to distant possibilities can provide new insight for the present.

Some leaders will judge too soon and draw simplistic conclusions while others will decide too late and pay a price for their lack of courage or inaction. Some will be overwhelmed by a sense of helplessness while others will become cynical and question everything around them.

Leaders need not be overwhelmed by the volatile world around them. They must have the skills to take advantage of those opportunities, as well as the agility to sidestep the dangers.

Leadership is more preparation than planning. Planning relies on predictability. But preparation helps leaders stay clear amid uncertainty. Planning assumes continuity; preparation equips leaders to be flexible enough to seize opportunity.

A SIMPLE SOLUTION – Build a single, aligning narrative

Some of the most difficult part of taking action and moving forward takes place before you are required to take action. You may glimpse a solution to a problem, but don’t hit the gas pedal yet – is your team aligned?

For the church, being out of alignment means severe limitations to missional effectiveness and efficiency.

If we were to become a hybrid model that maintained top-down alignment while also empowering our individual teams to make coordinating autonomous decisions, each team would need a deep enough understanding of strategy to operationalize it without top-down direction. To do this, we would needed to create a powerful narrative that not only would unite our teams on our organization’s single mission but would also tell them how to achieve that mission.

The idea of strategic alignment is not new; for years, bureaucratic organizations running on a traditional model have worked to make sure their teams are strategically aligned. However, in most cases, this alignment comes from the top; experiences has shown the traditional top-down approach to vertical alignment can actually mask horizontal misalignment and further fuel narrative divide among teams.

In typical organizations, as complexity increases, so do horizontal gaps and resultant mistrust among silos. The belief is that strategic leadership announces a goal and that it cascades down to the operational level and further down to a tactical level.

Unfortunately, an open-ended, vaguely unifying objective actually serves to reinforce disconnects among teams because it can mean different things to different subordinate silos, which worsens horizontal alignment.

With little transparency and few direct lines of communication between teams and leaders, each of us could use the organization’s overarching objective to feed our myopic view of the fight.

In openly addressing the need to demonstrate more informal interconnectivity, defy tribal barriers, and eschew reserve in favor of transparency, our leadership began to model a new type of behavior consistent with its still-developing aligning narrative.

Every day, our aligning narrative and its associated behaviors became increasingly ingrained in our thinking, a product of the repetition of messages coming from our leadership and of observing the impact that this new approach begin to have on the battlefield.

A NEXT STEP

How does your organization currently measure horizontal alignment among its teams and functional silos? Often leaders make the assumption that their team is organized and moving in the same direction so that everybody’s efforts align toward the same purpose.

As we all know, that is seldom the case.

Using the phrases below, review your team’s alignment. Write the phrases on a chart tablet:

  • Communication is clear
  • The team is working in alignment
  • The “Win” has been defined
  • Operating environment is understood before taking action
  • Skill and performance standards exist

First have your team write down their individual rating on a scale of 1-10, where 1 represents total absence and 10 represents total agreement.

Then, discuss everyone’s rating, arriving at a consensus score for each of the five statements.

If there are statements with a composite score of 7 or below, develop action plans to move the score up in the next three months.

Your teams might claim to trust and have open lines of dialogue with one another – but can they demonstrate examples of how this trust is helping accomplish your organization’s strategy?

Based on the above exercises and questions, how would an aligning narrative be best emphasized and contextualized for your teams?

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

Clarity will help you make your life direction unquestionable.

Honoring God involves discovering his picture or vision of what our lives could and should be. Glorifying God involves discovering what we could and should accomplish.

We were created and re-created with his purposes in mind. And until we discover his purpose – and follow through – there will always be a hole in our soul.

As Christians, we do not have the right to take our talents, abilities, experiences, opportunities, and education and run off in any direction we please. We lost that right at Calvary. But then, why would we dream of such a thing? God has a vision for your life. What could possibly be more fulfilling than that?

At the same time, we have no right to live visionless lives either. If God – think about it – if God has a vision for what you are to do with your allotment of years, you had better get on with it. What a tragedy to miss it. Missing out on God’s plan for our lives must be the greatest tragedy this side of eternity.

Your uniqueness and individuality will reach its pinnacle in the context of your pursuit of God’s plan for your life. Manmade visions all begin to look alike after a while. Unless you discover God’s unique vision for your future, your life may very well be a rerun.

A NEXT STEP

Andy Stanly, in “Visioneering,” says that “Vision gives significance to the otherwise meaningless details of our lives.” To further develop this thought, he wants you to realize how vision weaves four things into the fabric of our daily lives.

Reflect on each of the areas below.

Passion – vision is always accompanied by strong emotion; the clearer the vision, the stronger the emotion. How is your vision being expressed in powerful and compelling emotions?

Motivation – vision provides motivation. In what areas of your life is vision providing motivation on a regular basis?

Direction – vision sets a direction for our lives. How is your vision prioritizing your values and providing direction to your life?

Purpose – vision gives you a reason to get up and show up. How is your vision providing purpose in your daily life?

Network with 2-3 other staff members who live in close geographic proximity. Ask them these questions around their calling and process together how God might call you into greater collaboration together to reach your community for Christ.

A SIMPLE SOLUTION – Keep Your Performance Capacity High

Albert Einstein reportedly said, “We can not solve our problems with the same level of thinking that created them.” Others have restated that thought as, “What got you here won’t keep you here,” or something similar.

No matter how you say it, that line of thought is very true in the church you lead as you face the complexities of ministry that seem to be changing all around you – every day – and speeding up!

How do you plan for the unknown? You can’t really, but you can definitely have the confidence to try.

The typical organizational response to chaos is to become more efficient – to improve productivity – and the byproduct is increased stress for each and every employee. Greater stress levels lead to toxic environments, impatience, communication challenges, and short-term focus – the vary antithesis of superior performance.

The secret is to keep the performance capacities (physical, mental, emotional, and spiritual) fulfilled, as doing so sustains energy levels to perform, to adopt, and to lead.

The three elements of performance, adaptability, and leadership are the principles and behaviors that will make you and your organization successful. The PAL Model© refers to the way in which any team – whether at work, on the athletic field, or even at home – can borrow this dynamic from the SEALs and apply it toward their own efforts toward success.

The most fundamental of the skills needed is Performance. Does each and every member of your team have the skill set in place that is needed to advance the team’s collective cause?

The next skill is Adaptability, which enables any team to tackle the unknown and strategically improve their position at a moment’s notice.

The final skill is Leadership. Without effective leadership in any situation, communication breaks down and things rapidly spin out of control.

A NEXT STEP

When was the last time you reviewed performance markers for your team when jobs or financial implications were NOT involved? How up-to-date are the teams job descriptions and your review process? How do the mission and values of your organization, coupled with a long-range view of God’s better future, impact who does what in your church?

Non-stress, everyday conversations are the best time to ask these questions and make the necessary adjustments BEFORE the problems force quick action. Set up a 1-1 with each of your team members and ask the following three questions, try your best to simply listen and ask appropriate follow-up questions.

  1. What one thing do you wish I knew about your role in our church?
  2. What is one thing I can do in the next three months to help you lead?
  3. In what way do you feel like you are most fulfilling our mission?

After a season of prayer and thoughtful reflection, make the necessary adjustments to your leadership. If needed, begin an intentional and well-timed process of recalibrating the roles and responsibilities of team members. Do not rush this and make this a healthy season. Allow mis-placed or under-performing team members time to improve or seek other ministry options.

It’s far greater than your family, your career, or even your wildest dreams and ambitions. If you want to know why you were placed on this planet, you must begin with God. You were born by his purpose and for his purpose.

God is not just the starting point of your life; he is the source of it. To discover your purpose in life you must turn to God’s Word, not the world’s wisdom. You must build your life on eternal truths, not pop psychology, success-motivation, or inspirational stories.

A NEXT STEP

We learn a great deal from stories of other people’s lives. Auxano Founder and Team Leader Will Mancini points to a great source for understanding how God is the source of our life by looking at five biblical principles for discerning your personal vision from the Scriptures.

In material taken from Chip Ingram’s book “Good to Great in God’s Eyes,” Will looks at Ingram’s “Sanctified Dreaming.”  Ingram does a great job of anchoring his insights in Scripture and is sensitive to the problem of chasing dreams for self-fulfillment rather than God’s glory.

Here are his principles for dreaming God-sized dreams, each taken from the life of a biblical character.

#1 God commands us to step out of our comfort zone (ABRAHAM)

#2 God puts his dream in your heart (JOSEPH)

#3 God allows us to fail in our attempts to accomplish his dream in our own power. (MOSES)

#4 God teaches us through adversity to love the dream giver more than the dream. (DAVID)

#5 God clarifies our calling in times of crisis and often uses our worst failures as the platform for his future fulfillment. (PAUL)

Over the next week, invest some personal study time in each of the above character’s lives, making specific application to lessons needed in your own life development.

Ask a close friend or trusted mentor to share this personal calling journey with you. Discuss your discoveries from the above exercise with them and prayerfully establish one next step to take over the next few weeks.

The Exceptional Guest Experience, Part 3: PEOPLE

At Auxano, we’ve walked with more than 500 churches through a process called the Guest Perspective Evaluation. And when they’re done, they all ask, “What’s next?”

Amazingly, most church leaders don’t actually have a plan they can use to improve their Guest Experience!

Ask them about their strategy and you’ll discover it boils down to this:

We’ll be friendlier.

It’s understandable. Church leaders are too busy on the weekend to actually understand what Guests see – and experience – to really know how to make things better. After all, your church is “friendly,” right? And that is all you need to have a good Guest Experience.

But why settle for good?

An exceptional Guest Experience ministry doesn’t have to be complicated. We recommend you execute on just three things:

  1. Place
  2. Process
  3. People

Focusing on these three things will allow you to welcome first time Guests, welcome back returning Guests, and create a culture of hospitality within your church that extends your ministry beyond your walls.

The catch?

Each of these three elements shares one requirement: paying attention to details.

It’s impossible to have an exceptional Guest Experience unless you pay attention to details.

This is such an important principle that we are devoting two issues of SUMS Remix to this concept. What is SUMS Remix? It’s one of the other great parts of my job: a “book excerpt” published every two weeks, with each issue listing excerpts from three books addressing a challenging problem leaders face.

I typically reprint sections of SUMS Remix from prior years on my other website, 27gen. However, August is a month-long focus on Guest Experience, and I’m pleased to be able to reproduce excerpts from these special issues of SUMS Remix here.

A SIMPLE SOLUTION

Walt Disney knew the value of learning as much as possible about the front lines by spending time on the front lines.

The time on the front lines meant paying attention to the details the people were experiencing – and that meant people on both sides: the Guests and the Cast Members interacting with them.

Walt would regularly walk through the Park, looking for problems or things to improve. He was good at it and always welcomed suggestions. I copied his routine. I continually walked through the Park, looking for different things, people problems. Facts are easy to identify; I was looking for feelings that were bothering Cast Members.

Walt Disney had established a priority in which leaders never stopped looking at Disneyland from the perspective of the Guest, learning a tremendous amount from these encounters.

No matter what kind of work you do, it you aspire to truly great leadership, you need to get all the facts pertaining to your operation. And to do this, there is no substitute for getting out of your office and onto the front lines of your organization.

The truth is out there – on the front lines. The following tips will help you find it.

  1. Get out and about regularly. Even though he was busy running one of the world’s biggest entertainment empires, Walt Disney used to spend a great deal of time walking around Disneyland, speaking to Guests and Cast Members. And he expected his team to do the same, as well. A long list of innovations and improvements grew directly from those close encounters with the Guest experience.
  2. Get a ground level view. To the degree it’s possible, observe your operations the way your Guests see them.
  3. Meet regularly with direct reports. Don’t just ask your direct reports if everything is OK and take “yes” for an answer. Everything is never OK. Hold substantive meetings with them on a regular basis.
  4. Assemble small groups. One of the most effective ways to gather information is to bring employees together to talk. A group of ten or twelve people is the best size as it gives you a diversity of viewpoints while remaining intimate enough for everyone to feel relaxed and have enough time to speak.
  5. Probe for the whole story. People won’t always tell you everything you need to know. It’s not so much that they lie as that they out significant details. Pay close attention to what’s being said and what’s not being said when talking to your employees.

A NEXT STEP

Review the five tips above with your team, asking if any of the team has used one or more of the tips before. If they have, ask for the backstory and lessons learned.

Emphasize the importance of interacting with the front lines, observing both team members and Guests, by discussing the following questions.

Gather Facts and Feelings

In your organization, can you identify the values that support walking the front lines and keeping in touch them? How do you apply those values in gathering facts and feelings from team members and Guests?

“Walk the Park”

  • What is the equivalent of walking the park in your organization? Who does it, and how frequently?
  • How could this strategy be improved? More people involved? More frequently?
  • If leaders aren’t walking the park, what is the excuse?
  • Walt Disney could carve time out of his day to walk the park. Why can’t every leader do that?

Mind the Gap

  • Is there a reality gap between the ideals espoused in your organization and training programs and the realities of the job?
  • How is the effectiveness of your training assessed? With what frequency?

One Foot in the Past, One Foot in the Future

  • How is the history of your organization kept alive? How could this be improved?
  • How does your organization balance history and legacy with current and future needs? Who supports this?

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

What a Professional Chef Can Cook-Up for Your Guest Experience

The dining experience at a four-star restaurant provides excellent lessons for hospitality in the church.

With one son who is the general manager of a restaurant that is part of a national restaurant chain and another who is the food services manager for a conference center, I have a serious interest in all things food. My waistline also shows that, but that’s another story.

During a visit to my older son’s house I was perusing his bookshelf and took a look at “On the Line“, about the famous New York restaurant Le Bernardin and Executive Chef Eric Ripert. It’s a well-written and beautifully photographed look at the inner workings of the world-famous restaurant.

It’s also full of great lessons for churches that want to have world-class Guest Experiences.

 

Your church will not be serving exquisite meals that diners pay big bucks for – but your church can learn that the meal is only a part of the total dining experience which is EXCEPTIONAL.

The Dining Experience

One of the things that diners remark upon after eating at Le Bernardin is that the service is almost invisible. By the end of the meal, you’ve been helped by as many as seven people, but you can’t quite identify them. Although friendly and available, they work out of your field of attention so that you can focus on the food, and companions, in front of you.

While it might seem effortless, it’s a rigorous ballet that requires training and focus. The men and women juggle a plethora of details in their heads while projecting an air of gracious calm.

We have to perform to give you an illusion of effortless perfection. For you to have the right food in front of you at the right time, excellent and at the right temperature, and obviously having clean china – all those little details you’d never think of are vital

How does a 4-star restaurant stay on top for more than two decades? Any fan of gourmet dining who ever stole a peek behind a restaurant kitchen’s swinging doors will love this unique insider’s account, with its interviews, inventory checklists, and fly-on-the-wall dialogue that bring the business of haute cuisine to life.

From the sudden death of Le Bernardin’s founding chef, Gilbert Le Coze, to Ripert’s stressful but triumphant takeover of the kitchen at age 29, the story has plenty of drama. But as Chef Ripert and writer Christine Muhlke reveal, every day is an adventure in a perfectionistic restaurant kitchen. Foodies will love reading about the inner workings of a top restaurant, from how a kitchen is organized to the real cost of the food and the fierce discipline and organization it takes to achieve culinary perfection on the plate almost 150,000 times a year.

A SIMPLE SOLUTION

The most visible part of a dining experience is the food placed on the table in front of the diner. However, that meal represents many people doing many different tasks, some hours ahead of the mealtime.

Excellence happens best when it’s not seen at all. Your meal should be relaxed and gracious, but it’s hard to imagine the military precision with which the dining room is run.

Excellence doesn’t happen by accident but instead is the result of a series of intentional elements of service.

The center of attention in a four-star restaurant may be the food, but it’s the service before, during, and after that creates the experience.

At Le Bernardin in New York City, the service is as much the creation of Executive Chef Eric Ripert as is his exquisite dishes. Along with the restaurant’s founder Maguy Le Coze, Ripert has created the elements of service that keep Le Bernardin at the top of its class.

Hiring– while they prefer staff with a two- or three- star background, they have been known to go with their gut instinct and hire the people they like, those that have the demeanor and willingness to please.

Training– the standard of perseverance and constant training is set at the top and carried throughout the organization. General manager David Mancini and Maître d’ Ben Chekroun want each hire to know what goes into every other job on the floor. The constant cross training that goes on enables the entire staff from the captains to the busboys to operate in a seamless, fluid manner.

Knowledge– The level of service expected by customers at Le Bernardin is matched and exceeded by the knowledge the staff constantly pursues. From the technical side (knowing the menu by heart, how each serving is prepared, the correct place settings, etc.) to the human aspect (learning to watch guests for clues, anticipating their needs), the staff is always learning.

Attitude– over the years the atmosphere has become less formal, but Le Bernardin’s staff will provide what you are looking for: to celebrate, to eat, to do business, to entertain the family. Their goal is for you to enjoy the experience and leave happy with a smile.

The Sixth Sense– Chekroun says that the ability to read a guest is the key to providing four-star service. “You can tell if someone is used to a four-star restaurant or it’s their first time. It’s our job to put them at ease no matter the situation. Intuition is very important on the floor – before a guest can ask “Where’s my waiter?” you must be there.”

Teamwork– At Le Bernardin, service is like the proverbial chain – a weak link will compromise the whole thing. Anyone on the chain, from the time you make a reservation till the moment you leave, can ruin the experience. It’s all about functioning as a team; even though the service is broken into sections, that’s merely strategic. The entire team is expected to understand the ebb and flow of the service and step in before needed.

Presentation– The hallmark of the food at Le Bernardin is the exquisite simplicity of the food, which calls for adding the final touch at the table. The sauces for the meal are served at the table, which provides several advantages: warmer service, better flavors, and eye-catching presentations.

A NEXT STEP

Let’s step away from the elegance of Le Bernardin and visit your church. Is it too big a jump to imagine that your hospitality needs to have the same elements of service as a four-star restaurant?

List the seven elements of service noted above, each on a chart tablet page.

After reading the description for each one, brainstorm with your team how that element of service applies to your hospitality ministry.

For each of the seven elements, write one or more actions that your hospitality teams are currently doing that are working well. Ask the question “Is this good enough, or can we do better?” List the responses on the appropriate page.

Now go back to the seven elements, this time looking for areas that are either a total miss or sorely lacking. Ask the question “How can we make this better?” List the responses on the appropriate page.

Finally, review all of the actions you have listed. Circle the top three your team wants to pursue in each category, and assign responsibility and timelines for each.

In ninety days, reconvene your team, bring out the chart tablets, and update progress and results for each of the actions circled.

The PROCESS you use to welcome Guests

THE QUICK SUMMARYDisney U, by Doug Lipp

In helping Walt Disney create “The Happiest Place on Earth,” Van France and his team started a business revolution in 1955 that eventually became the Disney University—the employee training and development program that powers one of the most famous brands on earth.

Disney U examines how Van France’s timeless company values and leadership expertise have turned into a training and development dynasty: the Disney U. The book reveals the heart of the Disney Culture and describes the company’s values and operational philosophies that support the world-famous Disney brand.

A SIMPLE SOLUTION

Walt Disney knew that the key to delivering a great experience in a living movie setting like Disneyland meant designing defect-free processes and flawlessly repeating them. However, the setting of Disneyland itself – having different “lands” requiring different sets of operations, maintenance, cast members, and a myriad of other details – became complicated very quickly.

The same thing happens at your church: the enemy of your Guest Experience is complexity.

Walt Disney was able to work out a solution, and that solution can be instructive for your church, too.

Providing the Happiest Place on Earth means that cast members must manage a delicate balance of priorities; without clarity, the task becomes overwhelming.

As Disneyland exploded onto the scene in 1955, Disney Guest Experience pioneers Van France and Dick Nunis recognized the challenge. In response, they simplified the inherently complex environment of a theme park by providing every cast member with crystal-clear marching orders during his or her Disney University orientation.

Dick Nunis came up with a program which, at the time, was a totally new concept for operations. The four elements of theme park operations were listed in order of their importance.

Simple service standards can be powerful tools in any organization.

What happens when a child at a Disney Park drops a Mickey ice cream bar?

  • Is it tough luck for the unhappy child?
  • What about the sticky mess on the busy sidewalk?
  • How would you handle a tired, irate parent?
  • What’s the impact on the bottom line?

There’s not an easy answer for the situation above – or for the tens of thousands of other daily occurrences that happen in a Disney theme park. But somehow most front-line Cast Members manage to take care of situations quickly in ways that keep the Guests happy.

How do you train cast members to handle whatever may come up in a normal – or not so normal – day in the park?

 

The recipe for creating and repeating the magical environment at Disneyland involved boiling down park operations into four priorities that represent the values driving every decision made by front-line Cast Members.

At the time, these four priorities, known as “the Four Keys,” were a totally new concept for operating a complex organization like a theme park. Listed in order of importance, they are:

  • Safety – The most important priority for Guests and cast members. Cast members must often protect Guests from themselves! Guests distracted by the beautiful architecture may walk into lampposts and walls. Every operations and design decision must first address safety.
  • Courtesy – The second most important priority after safety is courtesy. Cast members know the value of the smiles on their faces and in their voices and the importance of engaging Guests. A lack of cast member courtesy will poison the safest and most interesting environment.
  • Show – Once safety and courtesy are assured, attention turns to show. Well-maintained attractions and facilities populated by well-groomed cast members ensure good show, a condition Walt Disney passionately promoted.
  • Efficiency – This last priority refers to the number of Guests enjoying the attractions, restaurants, and retail shops. This is the “hard numbers” portion of a business. By placing numbers last, the SCSE model makes a clear, somewhat paradoxical statement: accomplishing the first three priorities ensures that this fourth one is sustainable in the form of happy and loyal cast members and Guests.

Disney’s Four Keys serve as a compass for creating happiness and serving others. More than five decades after they were created, these Four Keys continue to serve as the foundation for everything Disney does. Any organization would be envious to have several key standards stand that test of time. It is at the heart of what has made Disney the powerful name it is today.

A NEXT STEP

Simple service standards can be powerful tools in any organization. By establishing a framework of values from which every team member operates, they have a sense of ownership and purpose. The use of standards creates a consistent image across the entire organization.

At a future team meeting, reproduce this SUMS Remix, and ask your team to read this entire section. As a team, discuss the following questions,

Simplify the Complex

  • How are complex operations and processes communicated in your organization?
  • Are priorities succinct and memorable?
  • How are complex and vital procedures and priorities communicated in your organization?

It’s All about the Basics

  • How do you help team members understand standard operating procedures and priorities?
  • Are team members actively involved as change agents, or do they wait for direction?
  • Are policies followed? If not, why not?

Great Trainers Transfer Knowledge

  • How does your training staff leverage experience from one area to another?
  • What do you do to encourage interactions with Guests and attendees?

Making Your Standard Manageable

  • What is your organization’s equivalent of the Four Keys?
  • Can your team member manual be simplified?
  • What are your priorities? Can you summarize your standard operating procedures and priorities, regardless of complexity, with memorable phrases or acronyms?

Three effective ways to start moving toward clarity right now.

The Exceptional Guest Experience, Part 1: PLACE

At Auxano, we’ve walked with more than 500 churches through a process called the Guest Perspective Evaluation. And when they’re done, they all ask, “What’s next?”

Amazingly, most church leaders don’t actually have a plan they can use to improve their Guest Experience!

Ask them about their strategy and you’ll discover it boils down to this:

We’ll be friendlier.

It’s understandable. Church leaders are too busy on the weekend to actually understand what Guests see – and experience – to really know how to make things better. After all, your church is “friendly,” right? And that is all you need to have a good Guest Experience.

But why settle for good?

An exceptional Guest Experience ministry doesn’t have to be complicated. We recommend you execute on just three things:

  1. Place
  2. Process
  3. People

Focusing on these three things will allow you to welcome first time Guests, welcome back returning Guests, and create a culture of hospitality within your church that extends your ministry beyond your walls.

The catch?

Each of these three elements shares one requirement: paying attention to details.

It’s impossible to have an exceptional Guest Experience unless you pay attention to details.

This is such an important principle that we are devoting two issues of SUMS Remix to this concept. What is SUMS Remix? It’s one of the other great parts of my job: a “book summary” published every two weeks, with each issue listing excerpts from three books addressing a challenging problem leaders face.

For the first issue, we will look at the three components of an EXCEPTIONAL Guest Experience, with lessons from the world leader in Guest Experience – the Disney organization. We’ve all read about the experts: the artists, the scientists, the engineers-that special group of people known as Imagineers for The Walt Disney Company. But who are they? How did they join the team? What is it like to spend a day in their shoes?

A SIMPLE SOLUTION

Walt Disney had long dreamed of a place where people could be immersed in the stories and films his studio was producing. He began planning that place – which would become known as Disneyland – in the 1940s.

Even a genius like Walt Disney knew he could not create such a place by himself. In 1952, he began to assemble a team to help realize his dream. Beginning with some of his most trusted animators and art directors, they approached the creation of Disneyland in the same way as they would in an art project.

Since the people who designed and built Disneyland came from the animation side of the business, they treated its settings as integral and important parts of the park from the very first. Disneyland was going to be a living movie that its guests would experience by moving through it. And, as in animated films, to make that vision come to life, the audience had to have the opportunity to become totally immersed in the experience.

How does “Place” deliver an exceptional experience? The better question is, how does it not?

Walt Disney realized that a visit to an amusement park could be like a theatrical experience – in a word, a show. Walt saw that the Guests’ sense of progressing through a narrative, of living out a story told visually, could link together the great variety of attractions he envisioned for his new kind of park. While traveling through their stories, Guests would encounter, and even interact with, their favorite Disney characters, and who would be transformed, as if by magic, from their two-dimensional film existence into this special three-dimensional story world.

Marty Sklar, who retired from the Disney organization in 2009, led the planning and creative development of nine Disney parks around the world. Part of the Disney team since 1955, Sklar has a unique perspective on the ideation and creation of the magic of place, and the importance of attention to details all along the journey.

For me, these principles have formed the standard the Imagineers have used to create the Disney park experiences around the world. When we followed them closely, we created magic.

Know your audience – Identify the prime audience for your attraction or show before you begin design

Wear your Guests’ shoes – Insist that your team members experience your creation just the way Guests do

Organize the flow of people and ideas – Make sure there is a logic and sequence in our stories and the way Guests experience them

Create a wienie (visual magnet) – Create visual “targets” that will lead Guests clearly and logically through your facility

Communicate with visual literacy – Make good use of color, shape form, texture – all the nonverbal ways of communication

Avoid overload – create turn-ons – Resist the temptation to overload your audience with too much information and too many objects

Tell one story at a time – Stick to the story line; good stories are clear, logical, and consistent

Avoid contradictions – maintain identity – Details in design or content that contradict one another confuse an audience about your story or the time period it takes place in

For every once of treatment, provide a ton of treat – Walt Disney said you can educate people, but don’t tell them you’re doing it. Make it fun!

Keep it up! (Maintain it) – In a Disney park or resort, everything must work. Poor maintenance is poor show!

A NEXT STEP

As designers, the Imagineers create spaces – guided experiences that take place in carefully structured environments, allowing the Guests to see, hear, smell, touch, and taste in new ways. In effect, Imagineers transform a space into a story place.

Ultimately, the Imagineers gave Guests a place to play, something Walt believed that adults needed as much as children. The design of the Imagineers gives power to the Guests’ imagination, to transcend their everyday routine. Walt Disney insisted that Guests should “feel better because of” their experiences in Disney theme parks, thus establishing the art of the show.

For the Imagineers, that meant considering everything within and relating to the parks as design elements. To build effective story environments and assure Guest comfort, the designers realized that they always had to assume the Guests’ position and point of view, and just as Walt did, to take the Guests’ interests to heart and defend them when others didn’t think it mattered.

It is up to the designers to provide Guests with the appropriate sensory information that makes each story environment convincing. This means that design considerations go beyond the attractions themselves to the service and operations staff, transportation, restaurants, shops, rest rooms – even the trash cans.

Initially, the Imagineers used the knowledge gained from their experience in films, but they soon found that their Guests themselves would teach them what they most needed to know about theme park design and operation.

When designers see Guests in their natural states of behavior, they gain a better understanding of the space and time Guests need in a story environment.

Using “Mickey’s Ten Commandments” list above as a guide, work with your team to evaluate your current “Place.”

Write the Ten Commandments phrases down the left side of a chart tablet. Next, draw two columns on the remaining space. Label the first column with a “+” and the second column with a “-“.

Using each of the Ten Commandment phrases, walk through your current environments, listing the ones that are working in the “+” column and the ones that are not working in the “-“ column.

After finishing your work, create an action plan to improve the environments in the “-“ column. Be sure to include a timeline and leader responsible for the work.


Are you expecting Guests this weekend? Beyond a simple “yes” or “no,” the extent to which you answer this question will go a long way in determining if your first-time Guests become second-time guests.

It’s all in the details.

I have my reservations with Church Growth models because it has done more damage than good in the Body of Christ. Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

The Generosity Revolution, Part 2: Change the View

How can you lead a generosity revolution in your church?

Earlier this month we celebrated Independence Day in the U. S. – observing the birth of our nation with the signing of the Declaration of Independence.

In reality, America wasn’t “born” that day – real independence wasn’t settled for another seven years. And in one sense of the word, we as a nation struggle for independence every day in myriad ways.

The same could be said for generosity in your life and in your church. By whatever definition you attach to generosity, you may feel as if you’ve “arrived” and you lead a generous life. Your church may also be a shining example of generosity in your community.

But the far more common state of both individuals and churches is not living generous life. You may be following some practices of generosity, but you can’t seem to get over the hump. You lead a church in the same situation.

Maybe it’s time for a generosity revolution in both your life and your church.

SOLUTION: Integrate your perspective of generosity

THE QUICK SUMMARY – Peter Harris & Rod Wilson, Keeping Faith in Fundraising

Fundraising has always been an essential element of the Christian life: churches, schools, and many other organizations rely on it to function. But it is a risky enterprise, fraught with questions and challenges. How can Christians raise funds with integrity?

In Keeping Faith in Fundraising, Peter Harris and Rod Wilson, experienced fundraisers themselves, bring fundraising within the scope of normal Christian life and work. They consider fundraising in light of the relationships that lie at its heart—with God, with creation, and with ourselves.

After first laying a biblical foundation by discussing 2 Corinthians 8–9, Harris and Wilson develop seven themes central to the giving and receiving of money: integration, people, work, success, need, method, and money. In a final section, the authors offer their own personal experiences, questions, suggestions, and valuable insights that they have gained from their many years of fundraising as Christians.

A SIMPLE SOLUTION

Success in generosity is 100% impossible without embracing the principle that God owns everything. We are stewards of a small few things that God owns.

The realization that all that we are comes from God and belongs to God leads us to the practice of generosity. This issue of ownership undergirds our theology of giving. We either believe that our material resources belong to God, and we are to manage them, for God’s purposes, or that they belong to us, and we can do with them as we please.

Generosity results from a reorientation in our thinking about how we find contentment in life. Contentment is determined by inner spiritual qualities, not by outward circumstances, visible achievements, or material comforts.

Fundraisers need to bring the entire integrated perspective of the triune God to bear on every area of life, including giving.

Christian life and all aspects of it need to be integrated around a fundamental commitment to who God is and how he functions in the world. In other owes, we do not have one perspective for so-called spiritual factors, like church, prayer, or worship, and quite a different perspective for thing like money, economics, and fundraising.

While the church is under the full Lordship of Christ, many leaders act as if the raising of money for the church is under some other canopy.

Christian organizations and churches that have departments or designated individuals who are supposed to raise funds “for the ministry” need to drop this language and recognize that the philanthropic enterprise should be seen as integrated into the ministry, having as much need to depend on God’s empowerment as any other aspect of the work.

Through our wealth and investments we are constantly transforming a world that is God’s handiwork and not just “our” society or “our” environment. We need to recognize that all of our requests for funds have an influence on the world, a world that does not belong to us. An excessive and sole focus on financial returns runs the risk of unsustainably pressing creation to produce even more money with no regard for the cost to creation.

In the end, a lack of integration creates fragmentation for fundraisers, and as it is communicated to donors, it can become seriously unhelpful to them, too. Separation between the secular and the sacred is intensified. Material matters are separated from the spiritual. Most importantly, the Lordship of Christ is eroded and his rightful place is compromised.

A NEXT STEP

Evaluate you own personal habits related to money, stewardship, and generosity. What is your concept of “ownership” really like?

Does the idea that you are a temporary beneficiary motivate you to use all that God has entrusted to you to the highest purposes? Why or why not?

How can this perspective help you make better decisions and deepen your spiritual sense of community and responsibility?

Reflect on a time when operating from the perspective of a “steward” (as opposed to an “owner”) gave you a sense of satisfaction, fulfillment, or happiness. How can you reorient your life to make that a regular pattern of life instead of a random event?

What would it look like for you to honor God with all your “stuff,” not just financial resources?

The Art of Leadership and Time Management – Part Three

Do you find yourself constantly running from one issue to the next without any margin in your life?

Do you feel like you are over-committed to such a degree that the truly important things have been slipping a little?

Do you wish for a reset button and dream of starting over someplace new, just like you did last time? (How did that work out for you?)

Many times we neglect the lasting work of ministry for the instant gratification of solving a problem or being the hero. The thing is, nobody wins when church activity replaces people development. Pastors, more than anyone, must learn to be disciplined to focus, and do only what only they can do.

A QUICK SUMMARY – David Allen, Getting Things Done

Since it was first published over 15 years ago, David Allen’s Getting Things Done has become one of the most influential business books of its era, and the ultimate book on personal organization. “GTD” is now shorthand for an entire way of approaching professional and personal tasks, and has spawned an entire culture of websites, organizational tools, seminars, and offshoots.

Allen has rewritten the book from start to finish, tweaking his classic text with important perspectives on the new workplace, and adding material that will make the book fresh and relevant for years to come. This new edition of Getting Things Done will be welcomed not only by its hundreds of thousands of existing fans but also by a whole new generation eager to adopt its proven principles.

A SIMPLE SOLUTION

It is possible for a person to have an overwhelming number of things to do and still function productively with a clear head and a positive sense of relaxed control. Getting on top of everything instead of being buried underneath it, however, will most likely require a significant paradigm shift in your day-to-day work.

The skills needed to “get things done” are based on two key objectives:

  1. Capturing all the things that need to be done
  2. Disciplining yourself to make front-end decisions about all the inputs you have captured

The burst of energy implied in these two objectives is considerable, and most people will resist the effort needed to accomplish it. Most of our daily activity is already defined for us by the undone tasks and unmoved things staring at us.

What if, instead, we “thought” about our work before we actually did it? Thinking in terms of desired outcomes is one of the most effective ways available for making our wishes reality.

There are five discrete stages that we go through as we deal with our work. We (1) collect things that command our attention; (2) process what they mean and what to do about them; and (3) organize the results, which we (4) review as options for what we chose to (5) do.

Collect

It is important to know what needs to be collected and how to collect it most effectively so you can process it appropriately. In order for your mind to let go of the lower-level task of trying to hang on to everything, you have to know that you have truly captured everything that might represent something you have to do, and that at some point in the near future you will process and review all of it.

Process

What do you need to ask yourself (and answer) about each e-mail, voice-mail, memo, or self-generated idea that comes your way? This is the component of action management that forms the basis for your personal organization. You organize the actions you’ll need to take based on the decisions you’ve made about what needs to be done.

Organize

There are eight discrete categories of reminders and materials, which together make up a total system for organizing just about anything that may be on your plate, or could be added to it, on a daily and weekday basis.

  • For nonactionable items, the possible categories are trash, incubation tools, and reference storage.
  • To manage actionable things, you will need a list of projects, storage or files for project plans and materials, a calendar, a list of reminders of next actions, and a list of reminders of things you are waiting for.

Review

You need to be able to review the whole picture of your life and work at appropriate intervals and appropriate levels. For most people, the magic of workflow management is realized in the consistent use of the review phase. This is where you take a look at all your outstanding projects and open loops on a weekly basis. It’s your chance to scan all the defined actions and options before you, thus radically increasing the efficacy of the choices you make about what you’re doing at any point in time.

Do

The basic purpose of this workflow-management process is to facilitate good choices about what you’re doing at any point in time. With the proper preplanning you can feel much more confident about your choices. You can move from hope to trust in your actions, immediately increasing your speed and effectiveness.

A NEXT STEP

We’ve all been up against the wall of too many things to do, and we’ve gotten temporary relief by “making a list.” But these Band-Aids don’t work as an ongoing strategy.

When most people sit down to write a list, they’re actually combining all five of the phases listed above. The list is an effort to simultaneously grab things out of their mind, decide what they mean, arrange them in some logical or meaningful fashion, jump immediately to an evaluation of each against the other, and then chose the “most important” thing to do.

People who do this are usually rewarded with a short-term pay-off of confusion relieved, but they’re left with a gnawing vulnerability to what’s uncaptured, unprocessed, unorganized, unseen, and underestimated.

The five stages listed above, unlike the other solutions in this Remix, cannot be selectively chosen and experimented with. This solution is all in, or not in at all!

If you are serious – really serious – about managing your time and becoming more productive, there are no short cuts. Just dive into the process listed above, and you will find tremendous benefit both along the way and on a regular basis.

Check these recommended resources for additional help from David Allen. To really implement these five stages, though, will require the book the excerpt above was taken from, Getting Things Done.

You will increase your productivity and creativity exponentially when you think about the right things at the right time and have the tools to capture your value-added thinking.
