Improving the Ineffective Leader: Moving from Bad to Good

Leadership literature is chock-full of ways in which an average leader can become great. We all believe we’re good. Greatness is just a book, a conference, or a degree away. Indeed, I believe run-of-the-mill leaders can become better with training. A desire to learn, self-awareness, and a solid work ethic go a long way.

Some leaders, however, are just bad. They don’t lead well. Poor decisions are normative.

I believe most pastors want to lead their congregations in a way honoring to God. I believe most pastors care about their flocks. And God uses different types of leaders in different contexts. A rural setting, for example, requires a different type of leader than an urban setting. One is not superior over the other simply because of contextual expertise. But not all leaders—or shepherds for that matter—are great. And some pastors are poor examples of leadership, even if they really do care.

Years of practice entrench bad habits.

At some point, enough imbedded weaknesses transform an otherwise mediocre leader into a bad leader. Sometimes bad leadership is caused by context or position. The church leader is a poor match for the church, ministry focus, or setting. What makes a good senior pastor does not make a good middle school pastor. What makes a good worship pastor does not make a good children’s pastor. While environment and position influence bad leadership, not every case of poor leadership can be blamed on a mismatch. Some leaders are just outliers on the wrong side of the bell curve.

There are two types of bad leaders: the inept and the unethical.

Prominent malicious leaders tend to make the news. Unfortunately, scandals and scoundrels abound. But another category of bad leaders involves those who do not intentionally lead people astray. They are not malicious, just incapable. I’ve written previously on what makes a pastor a bad boss. These leaders desire to make ethical decisions, but they are oblivious as to how their decisions affect others. They shoot from the hip and trigger collateral damage.

The focus of this post is improving the ineffective rather than redeeming the unethical. What are some ways in which bad leaders can become better? A recent study sheds light on behaviors helping a leader transition from bad to good.

  • They shared their knowledge. One of the main drivers of poor leadership is poor interpersonal skills. Many people get promoted because of their expertise in a specific area, but leadership is more than technical knowledge. Bad leaders are stingy with knowledge. Bad pastors can guard theological and methodological black boxes. Good leaders use their knowledge to develop others.
  • They raised the bar of expectations. Expecting little of your church or staff is usually a reflection of low personal expectations. Raise the bar of personal expectations and improvements are bound to occur in the people around you.
  • They shifted from a discouraging posture to an encouraging posture. Bad church leaders become better when they stop focusing on why something can’t be done and rather focus on how something can be done.
  • They worked at becoming proactive change agents instead of reactive change agents. If all you do is put out fires, then you’re not seeing the forest for the trees. Little flare-ups always exist. Bad leaders reactively move from one to the next. Good leaders proactively discern the dangerous fires with the potential to affect everyone.
  • They began to encourage cooperation rather than competition. Bad leaders divide people, creating opposing camps. Bad pastors use theological nuances as a wedge. Bad church leaders pit style preferences of one group against another. Good church leaders are bridge builders, demonstrating how different people can cooperate rather than compete.

Bad church leaders fail in many areas, but average leaders have weaknesses in specific areas.

Good, bad, or ugly—we can all improve our leadership. And the best pastors recognize continual improvement is the only option for leadership. While only a work of God can redeem unethical pastors, I believe every incompetent pastor can become a good leader. Bad leaders are not locked into poor decisions. Greatness is a noble goal, but good is an achievable step.

They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

Will You be Like Moses or Joshua?

Moses and Joshua enjoyed a very special relationship. Moses poured his life into Joshua, entrusted Joshua with responsibility, and prepared him for service.

Joshua is first mentioned in the Scripture when Moses chose him to lead the Israelite army in battle against the Amalekites (Ex. 17:8-16). From that moment forward, we observe Moses intentionally developing Joshua and Joshua learning from Moses.

For example, Moses brought Joshua up the mountain to receive the Ten Commandments from God (Ex. 24:13). Joshua observed Moses’ righteous indignation when Moses smashed the two tablets (Ex. 32:17-19), and Joshua sensed the holy communion Moses shared with the Lord as Joshua guarded the tent of meeting (Ex. 33:11). As Israel scouted the land of Cannan, Moses sent Joshua as one of the spies (Num. 13:8).

Moses proactively and intentionally invested his life in Joshua. And immediately after Moses died, Joshua was given the responsibility to lead Israel. Under Joshua’s leadership, Israel enjoyed great prosperity and victory. By developing Joshua, Moses helped ensure the following generation would love and fear God. He served his people by pouring his life into another.

There is, however, no biblical record of Joshua investing his life in another person. And as we find in the Book of Judges, after Joshua’s death, Israel drifted from the Lord and lived in chaos. The generation after Joshua “did not know the Lord or the works He had done for Israel” (Judg. 2:10).

Will you be like Moses or like Joshua? Will you invest in others who will ensure the following generations know of the Lord and His gracious works?

5 Reasons Pastors Should Read Over Their Heads

Whenever I talk about reading I try to throw in a lot of disclaimers. Reading is my “thing.” It’s what comes easily to me (more easily than, say, personal evangelism). So I always want to be careful that I don’t impose my passions on everyone else.

But even with that caveat, I encourage pastors to regularly read over their heads. This will mean different things to different men, but what I have in mind is the reading of academic writing. Well-meaning people sometimes call me a leading theologian or a scholar, but I’m not anything close to either. I write books, and hopefully my theology is pretty careful and pretty sound, but none of this means I do what real scholars do.

Very, very, very (did I say “very”) few pastors are called to engage in the highest levels of scholarship at the same time as pastoring a congregation. It’s just not possible, at least not for very long. But most pastors should still make it a point to jump into the deep end of the pool and get in over their heads once in awhile.

Let me give you a few reasons why.

  1. Reading scholarly stuff keeps you learning and learning keeps you fresh. Most Christian books are fairly derivative. This isn’t necessarily bad. It just means that if you read nothing but the new releases on your Christian bookstore, you may not be challenged with new insights and new ideas on old topics and old truths.
  2. Reading scholarly stuff keeps you humble. Granted, there is garbage in the academic world as much as there is garbage anywhere. But if you read an excellent scholarly work, like Richard Muller on Post-Reformation Reformed Theology or Scott Manetsch’s new book on Calvin’s Company of Pastors, you’ll realize that you don’t know nearly as much as you thought. This can make you jealous or make you despair. Or it can make you humble and thankful. Even those of us who think we are well read, could be outpaced by an earnest grad student in most areas within a couple weeks.
  3. Reading scholarly stuff keeps you hungry. When I read bad academic work I want to laugh, then cry, then ask for my money back. But when I read excellent work, I get excited to fill in the gaps of my knowledge and make connections I’ve never made before. Good pastors are voraciously curious—about people, about history, about the Bible, and about knowledge. Stay thirsty, my friends.
  4. Reading scholarly stuff keeps you balanced. Again, I’m thinking of the fine academic work, not esoteric gibberish. When you read excellent scholarship you realize two important things: One, some of the sound bites and catch phrases that pass for good thinking and exegetical insights do not deserve to be taken seriously. And two, some of the confident assertions we make deserve to be more nuanced.
  5. Reading scholarly stuff keeps you edified. We live in a place and in a time with an incredible wealth of Christian resources. We have many fine scholars teaching in our schools and seminaries. Most of them genuinely want to serve the church and further the cause of Christ. They have done us a tremendous favor by learning foreign languages, digging around in the desert, or hunkering down in archives, or committing years of their lives to a single person, place, or idea. Let’s take advantage of the best of their labors.

What does this mean for you as a pastor? I can’t say for sure. But consider subscribing to a good journal like Journal of the Evangelical Theological Society) or Westminster Theological Journal. Don’t dismiss every book that costs more than you think it’s worth. Plow through a book on your shelf that only makes sense half of the time. Find an area or a person you are really interested in and take a few months to read as much as you can. Try to peruse at least one scholarly monograph each year. And best of all, don’t be afraid to read the old, big books that these men and women are writing about.

5 Stages for Launching Creative Projects at Your Church

We get asked all the time about how we come up with new and fresh ideas for Catalyst. It’s a pretty simple process that has proven to be effective. This can be useful in any organization or scenario, whether you are launching ideas, or just looking to make sound decisions. Here you go:

1. Create– we spend a ton of time just brainstorming, which is obviously a very important part of the process. The more ideas on the board, the more opportunities for one of those to make it through the process. All ideas matter at this stage. For example, we have probably 300-350 programming ideas every year for our October conference. And creative meetings are “yes and” meetings, not “no but.” Incredibly important!

2. Criticize – every idea, in order to stay in the process, has to be critiqued and criticized significantly. This is key in order to make sure you don’t spend tons of time chasing too many rabbits and driving everyone crazy with lots of good ideas but nothing ever happening. And make sure everyone doesn’t take things personal- criticizing an idea is much different than criticizing the person who came up with the idea. It’s not personal. This stage is a filter, and weeds out lots of possible ideas that just don’t have the legs to keep moving up the grid.

3. Optimize– anything that makes it pass the criticize phase has to be built on. In some ways, this is a second and third wave of innovation. Most of the time the original idea will turn into something that looks totally different. And that is okay, and actually important and needed. This is really the essence of putting icing on the cake. A bit of time will usually bring clarity and renewed energy to an idea, so we have to usually let good ideas cook a bit in order to make them great.

4. Validate– every idea has to be validated- financially, operationally, personnel wise, and direction/vision related. Lots of big ideas appropriately get held up in this phase, either to be released later or put on the shelf for good. Conversely, in many organizations, lots of bad ideas make it through this phase because of bad systems and/or leaders who aren’t willing to say no, or a team that can’t say no to the leader. Leaders- if you are using your position and power to push the wrong ideas through the validation phase, this is a major red flag!

5. Execute– it all comes down to getting things done. Hard work is time consuming and tiring. We take tremendous pride in execution on ideas. If it has gone through the entire process and made it to this point, the idea deserves the attention and focus to make sure it happens. And if every level of the Idea process grid was correctly put in motion, the idea is probably going to be good when turned into reality!

5 Ways to Invest in Next Generation Ministry Leaders

It’s never too early to learn leadership, according to a CCL survey.Fully 90 percent of respondents believe leadership development should start before age 18 — and certainly should be part of early-career learning.The study, and CCL’s work with youth and young professionals, gives insight into what leadership skills matter most and how organizations can invest in next-generation leaders.What should youth leadership development be developing?Our survey — along with growing interest in CCL’s leadership initiatives for K-12 and university groups — clearly signals the need for leadership development to be a part of every student’s educational experience. If so, what should be the focus of youth leadership efforts?

One way to look at it is to consider what leadership skills young people need to enter the workforce. Here’s what we found from our survey.

The five most important competencies for young people entering the workforce today are:

  1. Self-motivation/Discipline
  2. Effective Communication
  3. Learning Agility
  4. Self-awareness
  5. Adaptability/Versatility

In comparison, the five most important competencies for young people entering the workforce 20 years ago were:

  1. Technical Mastery
  2. Self-motivation/Discipline
  3. Confidence
  4. Effective Communication
  5. Resourcefulness

Looking ahead, in 10 years the most important competencies will be:

  1. Adaptability/Versatility
  2. Effective Communication
  3. Learning Agility
  4. Multi-cultural Awareness
  5. Self-motivation/Discipline
  6. Collaboration

Notice that effective communication and self-motivation/discipline appear on all three lists — these may be core and enduring competencies that could receive more developmental focus during the high school and college years. Learning agility, too, is a “master” competency or core skill that fuels other skills and allows us to learn from experience.

Two competencies that appear on this future skills list — multi-cultural awareness and collaboration — are driven by the increasing interconnectivity and interdependence of our work and lives. Fortunately, these skills can easily be developed through project-based learning in high school and college, as well as through early leader development experiences in organizations.

What can organizations do to develop next-generation leaders?

  • Seek new and creative ways to partner with educational institutions — universities and K-12 — to better prepare young leaders.
  • Provide support to existing youth leadership programs run by nonprofits and schools. Good programs exist but reach far too few students and are usually under-resourced.
  • Establish two-way, cross-generational leadership and mentoring programs. Pair a young person, either just in the workforce or soon to enter the workforce, with an older, experienced employee for co-mentoring.
  • Provide leadership opportunities. Be sure your early-career employees have mentors and bosses who know how to develop others and will give them opportunities to practice their skills in a real leadership context.
  • Encourage employees to “own” their leadership role and development. Help people (at all levels in the organization) see themselves as the person in charge of their job, in coordination with others on the team and in alignment with the organization’s goals.

Six Principles for Raising Up New Leaders in Your Church

There’s always a bit of risk involved in handing off ministry batons of various sorts. In everything from equipping and launching guys to take over Sunday gathering set-up, to music, to home groups, and evangelism, no baton-passing is hazard-free. That’s part of the ministry. We’re all fallen. People have various learning and sanctification curves.

I still chuckle when I think of Jesus sitting around with the hazardous 12, handing them the baton to light the world afire. I chuckle even more when I think of the posse of faithful men who risked much in progressively entrusting me with various ministry and disciple-making privileges.

But baton passing is the mandate. When the Apostolic torch was put out in God’s providence, Paul exhorted Timothy and Titus to give themselves towards raise up men, even if it meant risk (2 Tim 2:2, Titus 1:5). Needs are too great for ministry hoarding. Entrusting is part of the leadership call and one which requires a diligence both in equipping and trust in the Church-Builder

Especially in newer ministries, it can be tricky to discover and develop people for the task. One the one hand, young pastors and church-planters, for example, are pretty much in persistent panic mode because of the needs relative to guys available. On the other, he mustn’t panic by slipping into the pragmatic ole Baptist mode of, “Rescued from drowning one day and coast guard, the next,” nor setting rigid time limits within which a leader must be launched.

You may be a ways out from ordaining elders, but your ministry still needs some sort of grid to recognize and launch godly leaders along the way, whether they pursue eldership or not. The local church needs budding Nehemiah’s and Timothy’s as it’s backbone and strength. I think one of the major reasons for church-plant failures and unhealthy local churches is due to a failure to intentionally raise up and launch men at various points in their spiritual growth specifically for leadership, and not exclusively for eldership.

Here are six principles that have helped our fledgling ministry move towards that balance while raising up and launching those men as God provides. And we have found these helpful from everything to equipping those faithful few for overseeing unglamorous Sunday set-up and tear down ministries, to shepherding home groups, and between.

Over the years, western churches are more focused on results, formulas and processes with little or no emphasis on membership and church discipline. Pastors and vocational leaders are burnt out because they're overworked. I do believe that the Church Growth model is a catalyst to two destructive groups: The New Apostolic Reformation and the Emerging Church. Both groups overlap and have a very loose definition. They're both focus on contemporary worship, expansion of church brand (franchising), and mobilizing volunteering members as 'leaders' to grow their ministry. Little focus on biblical study, apologetics and genuine missional work with no agenda besides preaching of the gospel.

How to Keep Your Future Leaders Where They’ll Do the Most Good

Last week I discussed how to identify current and future leaders inside your company. The tactics include observing colleague interactions and basic skill testing (but I encourage you to read the details if you haven’t yet.) Now that you’ve identified some potential leaders inside your organization, it’s time to put them through their paces.

The best leaders have been through a baptism by fire: refining their character, work ethic, and practical skills. You’re going to provide that experience—but in a nice way.

Bigger projects, more responsibility – Once they’ve proven themselves on tasks, move to a larger project.  Take your time to be honest and helpful: recognize the way you work with your potential leader is how they will eventually work with their own star employees.

Mentoring through failures – We’ve all had setbacks and failures. Leaders analyze those experiences, their complicity in the failure, and determine to do better. While a natural leader may work through the steps of failure intuitively, you can mentor a potential leader through the same steps.

My biggest challenge after I’ve identified a leader is not being able to keep them within the company. The best leaders will eventually turn and leave if they lack interesting opportunities and are not adequately recognized nor appreciated for their contributions. You are responsible for providing as many challenges as possible, and even more importantly, for recognizing your potential leader’s efforts.

Make it a priority to use daily, weekly, or quarterly meetings to call attention to your leadership stars. Communicate to other employees the qualities that made your honored employee into a leader. By sharing the reasons for recognition, other employees have the chance to deliver on the qualities you value most in your culture.

How to Find and Develop Leaders in Your Organization

One of the consistent struggles we hear from organizations is how to identify and train current and future leaders. It’s such an important topic that I’m splitting it into two posts, the first is how you can identify leaders, and the second is how to train and keep the leaders you identify.

I’ve found the best leaders are easy to spot over time when you know what to look for. I trust my gut when it comes to finding future leaders, but let me try to clearly explain how my gut identifies those rising stars:

  • Leaders are at the center of the work pod – Do you see people stopping by one co-worker’s desk often throughout the day? Don’t think of those employees as wasting time; they’re pointing you towards a future leader.
  • Leaders are easy to spot in meetings – They come prepared and ask good, even challenging questions.
  • Encourage your problem solvers – If you have a thinker on your team who always comes up with great solutions to problems, you have a potential leader.
  • Bring a possible leader into a brainstorm – Can you see them producing great ideas and championing better ideas?
  • Put a potential leader under pressure – One of the best ways to find a leader is to assign an employee a task.

Your potential leader will demonstrate over a few months how they can rise to the challenges you’ve provided. In general, leaders are persuaders. The best leaders are persuaders who make teams better, inspiring co-workers to do great work together. Hopefully you know that by identifying and encouraging your future leaders, you’re securing the future of the company.

People Are Job 1

As a leader if you are not devoting your time to people issues, you’re missing the big picture. Amy Lyman, author of The Trustworthy Leader, was once asked what could you do if you only had five minutes a day to devote to people issues? It is a stunning question on its face but reveals something deeper.

Lyman explained that “leading is a full-time job. If you want to be a successful leader, you need to devote all of your time to people issues….Five minutes a day—or even five minutes an hour—is the wrong approach.” The problem is we tend to separate our “work” from the “people” issues; respond to people issues when asked to, but focus our intellectual talents on the mechanics of the specific tasks in front of us.

Lyman makes the point that people are integral to our ability in every single area in our organizations and if we do not include consideration of people in every aspect of our work, then we are doing ourselves and our organizations a great disservice. Yet it is not uncommon to find leaders who see people as the problem—the distraction—that takes them away from their work. Our work is people.

Trustworthy leaders…understand the complexity of bringing together a group of human beings to pursue extraordinary accomplishments. They are masters at guiding, directing, encouraging, and challenging people to contribute their best, in part because they ask the same of themselves. Trustworthy leaders know that their relationships with other throughout the organization are key to their success—however success is measured.

Lyman identifies six elements that both influence how a leader acts and reflect how that person thinks about being a leader:

  • Feels Honored—Sense of honor and gratitude for being asked to lead and acknowledging the responsibility that comes with it.
  • Inclusive—Promotes the inclusion of every person into the larger community of the organization.
  • Ability to Value and Engage Followers—Pay attention to followers and learn from them, support their contributions and connect with them beyond their work roles.
  • Openly Shares Information—Employees contributions will be magnified to the degree that they have access to useful information.
  • Develops Others—Help employees to learn, grow, and discover their talents. It’s part of who they are because they think about others more than themselves.
  • Ability to Move through Uncertainty to pursue Opportunities—The skillful weighing of risks and rewards attached to the opportunities available is one of the most important actions that leaders can take on.

When employees see their leader act with honor, feel included, choose to follow, have access to information they can use, and are supported in their development, they will support their leader’s efforts to try novel approaches and find the best way forward.

Trustworthy leaders succeed in the marketplace because their trustworthiness provides them with two key competitive advantages: first, they benefit from the cooperation of employees with each other, across departments, and throughout the organization as a whole; and second they engender a deep, strong commitment among employees to the long-term success of the company, its mission, and its vision as expressed by the leader.

Defining Your Leadership Pipeline

When someone first steps into leadership what should they focus on learning?  There are dozens of possibilities.  As a mentor I don’t want to frustrate a new leader by having them focus on things that are too advanced or even too simple.  However, it’s important that I provide a Learning Pathway that makes sense and helps them progress in their ability to lead at the next level.  One of the exercises we did as a leadership team while I was at Seacoast was to identify the competencies we felt were most important at each level of our leadership pipeline.  Below you will find what we came up with.  Also if you click HERE (Leading Others Mentoring Guide) you can download a sample of one of the Leadership Greenhouse Guides we developed for our leaders to mentor their leaders.

The list for your organization will be different than ours, so I encourage you to gather your Lead team, identify the levels of your leadership pipeline and then define the competencies that are most important to you for each level.  This is a great exercise that will force your team to decide what leadership behaviors are most important in your origination.  You’ll also discover this list will provide a framework not only for training but for hiring, promoting and evaluating employees.  Just remember when you sit down to develop the list it will take more than one meeting.  Don’t rush it, going through the process is just as valuable as having the final list of core competencies.
